Conversation import is the receiving half of a cross-environment handoff: persist user/assistant history, then optionally continue it through the existing provider-neutral text handoff. This layer transfers no code, files or checkout.

Maintainer takeover: blocked on peer-stack integration (2026-10-19)

The reviewed rebuild is unpublished. This PR currently points to 2d266475ee, based on t3code/peer/environment-chips at 2b63f76e22. Current public checks cover that older author layer. No code was pushed or merged.

Local rebuild 923c8c2147eef331ba9b328fbc108f429ab64424 is preserved on takeover-local/terminal-preview-22-16731-integrated and as a complete patch against the actual peer parent. Credit to @juliusmarminge for the original #16731. The external peer-stack refresh was retained; only the three maintainer commits were added atop it.

The service validates dates, project and new-import worktree membership before writing. History remains runless and marked imported; original message timestamps are retained while thread activity uses import time. Replay checks project/link ownership, returns the original continuation run after later turns, and cannot add work from changed input. Raced writes return created:false and cannot dispatch a losing continuation. The MCP handler calls the service and maps typed errors; existing creation mode ceilings and link stamping remain.

Verification at the local rebuild:

 • Original import suite: one polling mega-test → six focused cases, using persisted milestones and Deferred signals. Four defect groups reproduced against original production, plus three meaningful history/identity mutation checks. Context and legacy tests were retained.
 • Seven focused suites: 27/27 pass; current-parent creation policy selection: 12 pass. Exact-head integrated test output.
 • Scoped server/contracts types, all 16 layer files' lint/format, and whitespace checks pass.
 • Two independent whole-layer review rounds, GPT-6 Sol and Claude Opus 5.5; final pair clear. Fixed first-round activity timestamps and unavailable locked-worktree handling with fail-before assertions in existing tests.
 • Real SQLite/orchestrator plus a capturing provider adapter prove persisted history, text-context delivery, replay and interruption behavior. No live two-environment, real provider CLI, relay or tunnel run is claimed. The older real-server comment is not proof of this rebuild.

Accepted limits:

 • If the creator is interrupted after history commits but before continuation commits, retry returns created:false, runId:null and cannot add work. An explicit ordinary thread message can continue it.
 • Retrying the same handoff after the destination thread was deleted safely rejects with a generic typed write failure. It does not resurrect the thread; a new import needs a new handoff ID.
 • IDs now use a JSON tuple and full SHA-256 digest; there is no migration for unpublished PoC import IDs.
 • Per-message/count bounds remain; no aggregate import memory cap or full-history provider-context guarantee is claimed. Existing handoff summarization/truncation applies.

Required human/integration steps before publication:

 1. Approve integration with the peer stack and refresh/register its actual chain using gh stack. Keep the import layer on the current environment-chips parent. Do not flatten prerequisite or upper handoff concerns into this PR.
 2. Integrate the upper handoff-git, handoff and handoff-ui layers, which reviewers found still based on the older import chain. Prepared-workspace undo must run after raced-write recovery as well as write failure. When continuation was requested, created:false, runId:null must surface as needing attention instead of a completed move. Those neighboring layers were not edited in this batch.
 3. Run two isolated environments from the final integrated revisions. Import identifiable user/assistant history, verify it appears once, and verify a real provider continuation receives it. Exercise runless import followed by an explicit turn, exact/changed retry, later-turn retry, different handoff, cross-project/link rejection, malformed date and removed/foreign/unavailable worktrees.
 4. Interrupt between history commit and continuation; verify replay remains idle and the upper handoff reports attention. Exercise raced imports and prepared-checkout cleanup, plus destination deletion/retry. Verify no code/files are transferred by this conversation-only layer.
 5. Repeat relevant receiving/continuation paths over local, remote/relay and tunnel connections with current link access/mode ceilings. Record current-head output; if UI claims are made, capture actual before/after client evidence.
 6. After integration/proof/approval, non-force-push the maintainer commits to pingdotgg/t3code:t3code/peer/thread-import, update the body to the published SHA, and refresh CI and reviews. No merge is authorized in this batch.

No native macOS, Windows, iOS, Android or Electron client was exercised; no web/mobile UI or live provider execution was verified. This receiving layer has no new client UI entry point.

Models/harnesses: GPT-6 Astra tests; GPT-6.1 Sol implementation/coordination; GPT-6 Sol and Claude Opus 5.5 reviews, through Codex/Claude in T3 Code.

End-to-end run, two real servers

Two t3 serve processes from the top of this stack, each with its own data directory, on one machine. A laptop (port 3971) and a box (port 3972). Their projects are clones of one bare origin, so they share a repository. An outside agent (OAuth with a pairing code) drives the laptop's /mcp, and real Claude Sonnet 5.5 turns run on both sides. The last part repeats the run over Tailscale HTTPS (a *.ts.net HTTPS address).

Every handoff in the run seeded the box's thread through t3_thread_import. The first turn there had the conversation. The laptop thread was told "Remember the codeword MANGO", and after the move the box answered "CODEWORD MANGO". Thread ids were deterministic (thread:import:<hash>).

Opus 5.5 via Claude Code.

🟠 High orchestration-v2/ThreadImportService.ts:216

A retry can start a continuation on an existing handoff using that thread’s broader stored modes, even when the caller is read-only/plan or belongs to another link, allowing a prompt to run beyond the caller’s access. importThread checks only projectId before dispatching, while startsThreads does not verify the target’s modes or link ownership and supplies no DispatchModeLimit; authorize the existing thread and enforce the caller’s dispatch ceiling before starting the continuation. The concurrent-write recovery also accepts any non-null raced thread, so a request for another project can dispatch into the winner’s thread and return the losing input.projectId; apply the project check to the raced thread too.

Also found in 2 other location(s)

apps/server/src/mcp/toolkits/project/handlers.ts:211

startsThreads checks only the requested creation modes; it neither checks an existing target nor supplies DispatchModeLimit. Importing an already-created handoff can dispatch a continuation on that existing thread (ThreadImportService.importThread checks only its project). For example, import without a continuation in full-access/default mode, then retry from an approval-required/plan caller with modes omitted and a continuation. The handler accepts it, and the orchestrator runs the prompt with the stored full-access/default thread policy, bypassing the caller's ceiling. Check the existing target's modes and provide the dispatch-time ceiling before allowing continuation.

apps/server/src/mcp/toolkits/project/handlers.ts:227

The import handler allows a linked caller to continue an existing import owned by another link. startsThreads(..., "stamped") supplies an origin for new threads but never calls assertSameLink; ThreadImportService derives the thread id only from the caller-supplied source tuple, leaves an existing thread's origin unchanged, and dispatches a supplied continuation. Thus link B can reuse link A's source tuple/project for an import initially made without a continuation and inject its own prompt into A's thread. Enforce the existing target's link ownership before allowing this operation, as writesThreads does.

🟡 Medium orchestration-v2/ThreadImportService.ts:80

A malformed MCP createdAt such as "not a date" throws an unchecked IllegalArgumentError, aborting the import instead of returning an OrchestratorMcpFailure. IsoDateTime accepts any string, and DateTime.makeUnsafe runs while building the sink.write arguments, before its error handler is attached; validate timestamps here and return invalid_request for invalid values.

Also found in 1 other location(s)

packages/contracts/src/orchestratorMcp.ts:539

createdAt: IsoDateTime does not validate timestamps: baseSchemas.ts defines IsoDateTime as plain Schema.String, so an MCP request with createdAt: "not a date" passes validation. ThreadImportService.historyEvents then calls DateTime.makeUnsafe(message.createdAt) while constructing the write arguments, before its error-handling pipeline. Effect 4.0.1's DateTime.ts documents that construction failures throw IllegalArgumentError (https://github.com/Effect-TS/effect/blob/effect%404.0.1/packages/effect/src/DateTime.ts). Thus one malformed timestamp aborts the entire import with an unchecked exception rather than an actionable input-validation error. Validate parseable timestamps at this boundary.

Retrying an import after a newer run has been added returns that unrelated run's ID, so callers can monitor or act on the wrong run. records.runs.at(-1) selects the thread's latest run rather than the run created by the replayed continuation command; resolve the run from that command's stored events or its deterministic continuation message ID.

Verdict: Needs Human Approval

Macroscope's review found this PR requires human approval — This PR introduces and enables a new production MCP workflow that persists imported conversations and can start runs, rather than making a small isolated change. Unresolved concerns include retry/idempotency behavior and authorization boundaries for linked or mode-limited callers.

Walkthrough

The change adds a thread-import MCP tool, its contract, and its orchestration service. The service stores imported conversation history and can start an optional continuation run. The server advertises the thread-import capability.

Changes

Thread import

Layer / File(s)Summary
Thread-import contract
packages/contracts/src/orchestratorMcp.ts, packages/contracts/src/environment.ts
New schemas define imported messages, import inputs, and results. Environment capabilities add an optional threadImport flag.
Import service and runtime
apps/server/src/orchestration-v2/ThreadImportService.ts, apps/server/src/orchestration-v2/runtimeLayer.ts, apps/server/src/orchestration-v2/ContextHandoffService.ts, apps/server/src/orchestration-v2/ThreadImportService.test.ts, apps/server/src/orchestration-v2/testkit/CapturingCodexAdapter.ts, apps/server/src/orchestration-v2/legacy/LegacyV1Cutover.integration.test.ts
The service creates or reuses a thread, stores imported history, and optionally starts a continuation. Runtime wiring and integration tests cover import behavior. The handoff summary text changes, and the cutover test uses the capturing Codex adapter.
MCP tool exposure
apps/server/src/mcp/toolkits/project/tools.ts, apps/server/src/mcp/toolkits/project/handlers.ts, apps/server/src/environment/ServerEnvironment.ts, packages/shared/src/t3McpToolPresentation.ts
The project toolkit registers t3_thread_import. Its handler checks the project and any supplied worktree path before calling the import service. The server advertises the capability, and the shared tool inventory includes the tool.

A same-identity retry with a changed prompt can start work instead of returning the imported thread unchanged. This is a bounded idempotency risk to track with the owner.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

A retry with a different continuationPrompt or modelSelection is not detected.

The command ID command:thread-import:${threadId}:continue stays the same on every retry. If the first import had no continuationPrompt and a retry supplies one, the dispatch starts a run on the existing thread. In that case the retry is not a no-op, which contradicts the tool description. If the first import did have a prompt, the command receipt replays it. The prompt text in the later call is then ignored without an error.

The return value also has a problem. runs.at(-1) returns the latest run of the thread. After the thread has run more turns, that run is not the continuation run. So a retry can report the wrong runId. Look up the run whose userMessageId equals ${threadId}:continue, as t3_thread_launch does.

Move project and worktree validation into ThreadImportService.

The handler reads the project and performs a Git worktree check before it calls importThread. A caller that invokes the service directly does not receive those checks. Make importThread validate the project and supplied worktreePath. Keep the handler to one service call and transport error mapping.

As per coding guidelines, “A transport handler does three things: decode the request, call one service method, and map the service's typed errors to the transport's error. Nothing else.” The path instructions require the same service rules.

A retry of an already accepted import fails with invalid_request after its worktree is removed, instead of returning the existing thread. assertProjectWorktree runs before importThread can replay the import, even though replaying an import without a continuation does not need the checkout; validate the path only for new imports or replay the existing import first.

🟡 Medium orchestration-v2/ThreadImportService.ts:183

A retry that loses the event write still returns created: true, so both callers report creating the imported thread even though one only observed the other caller's write. catchCause recovers the race, but the unconditional assignment afterward marks that caller as the creator; derive created from whether this call wrote the events or recovered an existing thread.

Taking over this one for terminal-preview-22. I will keep this conversation-import layer on its existing peer-stack parent, rebuild the tests and implementation, and review the whole layer. Peer-stack integration and human approval remain required; I will not change neighboring PRs or merge anything.

Maintainer rebuild is preserved locally at 923c8c2147eef331ba9b328fbc108f429ab64424 on takeover-local/terminal-preview-22-16731-integrated. Complete actual-parent patch. Six import cases, 27 focused tests and scoped checks pass; two full review rounds, final pair clear. No code was pushed. Publication is blocked on peer-stack integration/approval and fresh live two-environment/provider proof. The rewritten body records the exact upper-layer undo and interrupted-continuation requirements, accepted deletion/retry limit, and human steps. Neighboring PRs were left untouched.
