feat(server): package and apply a thread's git work#16734

Part of cross-environment orchestration. A handoff carries a thread's code as well as its conversation: commits not on any remote, plus uncommitted edits, deletes and new files. This PR adds the git half. The next PR wires it into the handoff.

Pack (on the sending side)

  • The working tree becomes a snapshot commit on the branch tip, made in a private index the way checkpoints are, so the user's own staging is untouched. Untracked files are included; ignored files such as .env stay behind. The staged/unstaged split is not kept: on arrival everything shows as unstaged.
  • The bundle holds only what no remote has (--not --remotes): unpushed commits plus the snapshot.
  • Size cap. Over 50 MiB, which is one upload, the handoff is refused with "Push the branch, then hand off again."

Apply (on the receiving side)

  • Base commits. If the bundle needs commits the receiving checkout lacks, it fetches origin and verifies again. If they're still missing, it refuses.
  • The work lands in a new worktree on the branch. The snapshot is restored and the index reset to the tip, so the commits are history and the edits are uncommitted.
  • Existing work is never overwritten.
    • An existing branch moves only forward, using a compare-and-swap update-ref.
    • A branch with commits the handoff lacks is refused as diverged.
    • A branch checked out in another worktree at a different commit is refused.
  • Any failing step undoes the ones before it: the branch ref, the worktree, and the temporary handoff refs.

Verification

  • peer/handoff/HandoffGit.test.ts runs on real git repos: a bare origin and two clones (the laptop and the box). The four tests:
    • Round trip. An unpushed commit plus a modified file, a deleted file, a new file and an ignored .env arrive exactly. The branch tip matches. Status is D old.ts, M app.ts, ?? new.ts, and .env is absent. The laptop's staging and refs are unchanged after packing.
    • Diverged branch. When the box has its own commit on the branch, apply is refused, and the branch, worktrees and refs are exactly as before.
    • Behind branch and rollback. A branch behind the tip moves forward. When a later step fails because the worktree path is taken, the branch is moved back and the user's file in that path is untouched.
    • Fetch and cap. A base pushed after the box cloned (absent from the bundle) is fetched from origin. An incompressible file over 50 MiB is refused, and no bundle is left behind.
  • Mutation-checked: each of these fails a test when removed:
    • the divergence check;
    • rollback;
    • including untracked files;
    • leaving changes uncommitted;
    • the size cap;
    • using a private index;
    • fetching a missing base.
  • Server typechecks clean; lint is clean.

End-to-end run, two real servers

Two t3 serve processes from the top of this stack, each with its own data directory, on one machine. A laptop (port 3971) and a box (port 3972). Their projects are clones of one bare origin, so they share a repository. An outside agent (OAuth with a pairing code) drives the laptop's /mcp, and real Claude Sonnet 5.5 turns run on both sides. The last part repeats the run over Tailscale HTTPS (a *.ts.net HTTPS address).

Git work round-trip: the laptop thread's worktree had an unpushed commit, a modified README.md and an untracked farewell.ts. After the move, the box's worktree had:

  • the same HEAD (005e661…);
  • the same git status --porcelain ( M README.md, ?? farewell.ts);
  • identical sha256 for all three files.

Over Tailscale, a 400 KB unpushed commit plus an edit also arrived with the same HEAD and matching file hashes.

Diverged branch: the box's feature/diverged had a commit the laptop lacked. The move was refused with "feature/diverged here has commits the handed-off work lacks. Reconcile the branches, then hand off again." Afterwards:

  • the box's branch tip was unchanged, and no worktree, refs/t3code/* ref or thread was created;
  • the laptop's HEAD and working tree were unchanged, and the thread was failed and took a new turn ("STILL HERE").

HandoffGit packages unpushed commits and working-tree changes into a Git bundle. It applies the bundle to a destination worktree after checking base availability and branch state. The service enforces a 50 MiB bundle limit and rolls back changes made during failed applies.

Keep the underlying failure as cause and do not build the message from it.

HandoffGitError has no cause field. Line 108 also builds the message from error.message. The service guidelines require that a wrapping error keeps the immediate underlying error as cause. They also require that the message is never built from cause.message. Add a required or optional cause: Schema.Defect field and use a fixed message with the git subcommand.

Fixed in b074ad6bf9. HandoffGitStepError already had cause; the message no longer copies cause.message and is just git <step> failed.. Git's own reason goes to the server log (handoff-git.step-failed).

@juliusmarminge Thanks for the update. The fixed message addresses the remaining concern. Keeping cause on HandoffGitStepError and logging Git’s reason separately preserves the diagnostic details.

🌐 Web query:

Effect process ChildProcess.make env extendEnv official documentation

πŸ’‘ Result:

1In Effect’s **v4 `ChildProcess.make`**, `env` and `extendEnv` control the child’s environment:
2
3- `env` supplies environment-variable values.
4- `extendEnv: true` adds or overrides those values while retaining the parent environment.
5- With `env` set and `extendEnv` omitted (or `false`), the supplied `env` replaces the parent environment. So set `extendEnv: true` if you want to preserve variables such as `PATH`. The official API lists both options; its current documentation does not spell out the default behavior, which is clarified in the project’s issue tracker. ([effect.website](https://effect.website/docs/v4/api/effect/process/ChildProcess))

7```ts
8const cmd = ChildProcess.make("my-command", [], {
9 env: { MY_VAR: "value" },
10 extendEnv: true

13
14`ChildProcess.setEnv(...)` is a separate convenience: it merges values into the command’s existing `env` options and overrides duplicate keys. ([effect.website](https://effect.website/docs/v4/api/effect/process/ChildProcess))

Sanitize inherited Git environment variables before running handoff commands.

When the server starts with repository-scoped variables such as GIT_DIR, GIT_WORK_TREE, or GIT_INDEX_FILE, HandoffGit can run Git against the wrong repository. Calls without env inherit the server environment. Calls with env also retain it because ProcessRunner enables extendEnv.

Run handoff Git commands with a sanitized environment and disable environment extension for that process, or add an equivalent VcsProcess option. Removing keys only from the object merged at line 98 is not sufficient because ProcessRunner re-adds the parent environment.

βœ… Confirmed as addressed by @juliusmarminge

Fixed in b074ad6bf9: every handoff git command now runs with GIT_DIR, GIT_WORK_TREE, GIT_COMMON_DIR, GIT_INDEX_FILE, GIT_OBJECT_DIRECTORY, GIT_ALTERNATE_OBJECT_DIRECTORIES, GIT_NAMESPACE and GIT_CEILING_DIRECTORIES unset. The spawner merges the env over process.env with these keys set to undefined, so they're dropped. A new test sets GIT_DIR to another clone and packs; it fails without the fix.

@juliusmarminge Thanks for clarifying. I verified the environment overrides and the new GIT_DIR regression test in the current code. The shared Git helper clears the inherited variables while preserving the explicit private-index override.

Setting these keys to undefined is sufficient with the spawner’s merge behavior; disabling extendEnv is not required. I did not run the test.

5Learning: In pingdotgg/t3code, the Effect child-process spawner merges explicit environment values over process.env when ProcessRunner enables extendEnv. Explicit undefined values remove inherited variables. Git environment sanitization can therefore unset repository-scoped variables without disabling extendEnv, while allowing intentional per-command overrides such as a private GIT_INDEX_FILE.

🟠 High handoff/HandoffGit.ts:319

If a later apply step fails after creating the branch, rollback can delete a branch another process has advanced, removing reachability of its commits. The deletion omits an expected old OID, so git update-ref does not verify that the branch still points to input.tip; pass input.tip as the expected OID.

Fixed in b074ad6bf9: the rollback deletes the branch only if it still points at the tip. A new test has a post-checkout hook move the new branch and fail the checkout; the branch keeps the hook's commit. It fails without the expected OID.

🟠 High handoff/HandoffGit.ts:201

When cwd is a repository subdirectory, pack omits edits, deletions, and new files outside that directory, so the successful handoff restores an incomplete working tree. Because the private index starts at HEAD, git add --all -- . updates only the . pathspec; remove the pathspec so git add --all stages the entire working tree.

Fixed in b074ad6bf9, same root cause as the thread above. I used :/ rather than dropping the pathspec, so it stays explicit. A new test packs from a subdirectory; it fails without the fix.

Taking over this one for batch worktree-git-16b. I will rebuild the Git bundle primitive, retain the existing dependency branch, and run focused tests plus independent reviews. The dependent handoff workflow remains outside this batch; nothing will be merged.

Thanks @juliusmarminge β€” the private-index snapshot and Git-bundle approach preserves the right boundary for moving a thread's committed and working Git state.

Rebuilt this as the single replacement layer #22020, based on current main. The older peer/thread-import parent now conflicts across unrelated workflow and client code. The replacement covers this PR's standalone Git pack/apply primitive, with scoped cleanup and branch rollback, and was compared against the complete original two-file diff.

No piece of the original Git primitive was silently dropped. Submodule/nested-repository work is now explicitly refused rather than omitted; sender-index byte names are refused where text plumbing would corrupt them. The dependent handoff workflow, thread import, RPC, clients, transport validation and approval are separate follow-up work and are not claimed by this layer. The PR body records the remaining limits and Linux proof.

Closing this original now that the replacement is open, per the takeover policy. Nothing has been merged.
