Problem

Reusable server domain operations still use Effect.gen wrappers, making tracing inconsistent across services. Domain I/O should have named spans while telemetry samples, long-running loops, and instrumentation helpers retain their intended overhead and span context.

Change

Replace 89 generator wrappers across server domain services, including projects, devices, scheduling, secrets, Git, usage, and resource telemetry. Keep instrumentation, streamed samples, and stack-frame detachment untraced where an additional span would add overhead or alter the intended context.

Tracing choices

  • Named Effect.fn covers reusable domain I/O in projects, devices, scheduling, secrets, Git, usage, and related services.
  • Effect.fnUntraced covers telemetry samples and collection-control helpers, terminal event publication, and the subscription-lifetime VCS refresh loop. Scheduled-task row decoding and subagent analytics callbacks also stay untraced. The hub supervisor and relay startup reconciliation loop are untraced because they can live for the process lifetime or restart repeatedly.
  • Context-preserving helpers also use Effect.fnUntraced: scheduled-webhook delivery helpers retain task and outcome attributes on ScheduledTaskService.triggerWebhook, while direct webhook handling, span-event annotation, and stack-frame detachment retain their intended enclosing context. The relay activity publisher keeps its named operation span inside the relay tracing context.

Scope and approval

This is a maintainer-requested layer of the Effect function migration. The maintainer explicitly requested the migration and this PR stack. It updates tracing boundaries in existing operations while preserving their operational behavior, rather than adding a product feature or default. The work is authored by juliusmarminge (maintainer list); there is no separate public approval discussion.

Depends on #21995.

Verification

The server typecheck passed. Fourteen focused suites produced 801 passing tests and one existing failure in GitVcsDriverCore's unusual-path diff test. The same failure was reproduced in an isolated checkout of the implementation before this layer.

The additional loop, row-decoding, and analytics tracing fixes passed 84 tests across the local device host, delegated-task analytics, relay, and scheduled-task suites, plus targeted lint and the server typecheck.

Nonvisual refactor; evidence comes from the focused behavior and tracing tests. No UI verification applies.

🟠 High relay/AgentAwarenessRelay.ts:511

The relay.agent_activity.publish span is created under the default tracer, so relay tracing does not export this publication operation span. Effect.fn applies withRelayClientTracing before wrapping the effect with the named span; apply the tracing transform to the effect returned by publishState(...) instead.

3The `relay.agent_activity.publish` span is created under the default tracer, so relay tracing does not export this publication operation span. `Effect.fn` applies `withRelayClientTracing` before wrapping the effect with the named span; apply the tracing transform to the effect returned by `publishState(...)` instead.

Fixed in bb88777de4: withRelayClientTracing now wraps the effect returned by publishState. A regression test reproduced the missing relay span before the fix and passes afterward; all 26 relay tests pass.

Verdict: Needs Human Approval

Macroscope's review found this PR requires human approval — This is a broad server-wide tracing-boundary migration across 45 files, including secret and webhook authentication paths. Although most edits preserve operational logic and add focused tracing tests, the sensitive-path changes and altered span/context behavior warrant human review.

Make superviseHub untraced. The span covers the whole hub lifetime and nests on every restart.

superviseHub first waits on hub.child.exitCode. A LocalDeviceHost.superviseHub span therefore stays open for the full lifetime of the hub process, which can be hours. The span does not end until the hub exits.

Effect.forkDetach keeps the caller's current span as the parent:

  • The first supervisor span is a child of LocalDeviceHost.ensureHubReady. That span ends long before the supervisor span ends.
  • Each restart forks the next superviseHub(replacement, hubTool) from inside the previous supervisor span. Repeated hub crashes therefore build a deeper chain of long-lived nested spans in one trace.

The PR goal and DeviceHubProxy.pumpFrames both keep long-lived, detached work untraced. superviseHub is the same kind of work.

Use Effect.fnUntraced and add a short comment that gives the reason. The path instructions require a nearby explanation for Effect.fnUntraced.

onSubagent now creates a span for every subagent.updated event, including events it ignores.

onSubagent runs for every subagent.updated domain event. Most of these events return early, because the task is not app-owned, not final, or already reported. The named Effect.fn span is still created and exported for each of them. Per-event work should use Effect.fnUntraced with a short explanation nearby.

Keep the startup reconciliation loop untraced.

publishActiveThreadsOnceWhenConfigured now opens a span named AgentAwarenessRelay.publishActiveThreadsOnceWhenConfigured. The span stays open for the whole retry loop. The comment above the function says that many environments never link. In those environments, the loop runs for the life of the process. The span therefore never ends and is never exported. Child spans from each retry attach to a parent that never ends, so those traces show orphaned children. The old Effect.gen version created no span.

The path instructions require that Effect.fnUntraced is a deliberate choice with a nearby explanation. Use Effect.fnUntraced here and add a short comment.

Keep decodeRow untraced; it runs once per row inside traced operations.

listRows calls decodeRow for every row through Effect.forEach. list() runs again for every subscriber on every change notification. listDueTasks and startup recovery also loop over rows with decodeRow. Webhook outcome and task-id span attributes no longer land on ScheduledTaskService.triggerWebhook.

observeDelivery calls Effect.annotateCurrentSpan for these attributes:

  • scheduled_task.webhook.outcome
  • scheduled_task.webhook.source
  • scheduled_task.webhook.held_ms

triggerWebhookUnobserved annotates scheduled_task.id at Line 1386.

Before this change, both helpers were plain functions that returned Effect.gen. The "current span" was therefore the ScheduledTaskService.triggerWebhook span created by Effect.withSpan in triggerWebhook. Now both helpers are named Effect.fn spans:

  • The outcome, source, and held-delay attributes go onto a short ScheduledTaskService.observeDelivery child span.
  • scheduled_task.id goes onto a new ScheduledTaskService.triggerWebhookUnobserved span.

Trace queries and dashboards that filter ScheduledTaskService.triggerWebhook by outcome or task id lose those attributes. triggerWebhookUnobserved also adds a redundant span directly under triggerWebhook, which already owns the operation span.

Make both helpers Effect.fnUntraced so the annotations reach the existing triggerWebhook span.

setExternalProcesses now creates a root span for every desktop telemetry sample.

ResourceTelemetry.ingestDesktop was made Effect.fnUntraced so that it does not create a span for each sample. However, ingestDesktop calls nativeClient.setExternalProcesses on every desktop sample, and this change turns setExternalProcesses into a named Effect.fn span. The desktop subscription runs in a fiber from Effect.forkScoped with no parent span. The result is one exported root span per desktop sample. Samples arrive continuously, so this adds steady trace volume. It also cancels the intent of the untraced ingestDesktop change.

Make setExternalProcesses untraced, or keep the service method traced and call an untraced internal variant from ingestDesktop.

Do not open a named span around the endless remote-refresh loop.

makeRemoteRefreshLoop has no normal exit. It ends only when releaseRemotePoller interrupts the fiber. The retainRemotePoller call forks it into broadcasterScope.

Effect.fn("VcsStatusBroadcaster.makeRemoteRefreshLoop") opens a span when the poller starts. That span stays open for the whole subscription. Every later refreshRemoteStatus, maybeAutoPull, and Git span in each poll becomes a child of it. A long-lived status stream therefore builds one trace that never closes, with thousands of child spans. The parent span is exported only when the poller is interrupted.

Before this change, the loop added no span. Each poll iteration had its own spans. This conflicts with the stated goal of the PR: keep work untraced "where an additional span would add overhead or alter the intended context".

Use Effect.fnUntraced and add a comment that explains the choice. The path instructions require this for long-running loop work.

apps/server/src/scheduledTasks/ScheduledTaskService.ts:284-285 🚀 Performance & Scalability | 🟡 Minor | ⚡ Quick win

Make decodeRow untraced, because it runs once per row in list loops.

Before this change, decodeRow created no span. With Effect.fn("ScheduledTaskService.decodeRow"), every row it decodes now creates a span:

  • listRows (Line 417) calls it for every task row on each list() call.
  • subscribeList calls list() again after every notifyChanged.
  • listDueTasks (Line 338) calls it for each due row on every scheduler tick.
  • Startup recovery (Line 888) calls it for each stuck row.

A user with N tasks therefore produces N child spans on every list re-emit. Task runs and mutations call notifyChanged often, so trace volume grows with the task count. The PR's goal is to keep per-item work untraced. The callers listRows, findTask and listDueTasks already own named spans that cover this decode.

The path instructions say to use Effect.fnUntraced "for per-chunk/event work, tight loops, or helpers already covered by an enclosing span", with a comment that explains the choice.

9Effect.fnUntraced so per-row decoding does not create child spans inside
10listRows, findTask, listDueTasks, and recovery loops. Add a brief adjacent
11comment noting that these callers provide enclosing spans and decodeRow runs

Addressed all four remaining nitpicks and the duplicate outside-diff row-decoding finding in 5461b47:

  • superviseHub is untraced to avoid lifetime-spanning, recursively nested supervisor spans.
  • DelegatedTaskAnalytics.onSubagent is untraced for per-event work and early returns.
  • publishActiveThreadsOnceWhenConfigured is untraced because an unlinked environment can retry for the process lifetime.
  • decodeRow is untraced inside the existing task-list and lookup operation spans; its error-mapping transform is preserved.

All 84 tests across LocalDeviceHost, DelegatedTaskAnalytics, AgentAwarenessRelay, ScheduledTaskService, and the webhook suite passed, along with targeted lint and the server typecheck. The earlier telemetry, webhook annotation, and VCS-loop fixes remain in place. Dependent layers are rebased and pushed, with their whitespace-ignored diff snapshots refreshed.

awaitLauncherLoss polls until the desktop launcher exits (or the server stops), so this named span stays open for the backend's lifetime and may never finish on Windows. Consider keeping this lifetime watcher untraced, as with the other long-running loops in this change.

suggestion
1// This watcher can run for the server's lifetime; avoid a lifetime-spanning trace.
2export const awaitLauncherLoss = Effect.fnUntraced(function* (options?: {
