Problem

Desktop waits for its backend before opening bundled renderer assets. Normal startup now opens that window while the backend starts, and local authentication waits for backend readiness before its HTTP retry budget begins. Window creation is serialized; closing the main window keeps it closed until explicit activation. On macOS this also prevents a later backend restart or crash recovery from reopening a window the user closed. WSL-only startup keeps its splash policy.

Change

Open bundled renderer assets while the backend starts, serialize main-window creation, and wait for readiness before spending the HTTP auth retry budget.

Scope and approval

Maintainer takeover of @maria-rcks’s investigation and proof of concept in #17609, claimed in the takeover comment. Each stack layer owns one concern. Custom chunk/precompression/reload machinery and unrelated runtime changes were omitted. This records the authorized takeover; Macroscope’s required human review remains outstanding for startup, compact events, web, and desktop.

Verification

Validation: 46 focused window/auth tests using fake Electron services and desktop typecheck passed. Packaged Electron startup, actual paint latency, macOS, Windows/WSL, and native clients were not verified on this headless Linux VM.

Tradeoff: if backend configuration fails, the early renderer can wait up to the existing two-minute readiness bound before reporting a connection error. The fifteen-second HTTP retry budget starts after auth readiness.

Expected backend unreadiness now returns a dedicated cause-free error; actual authentication exchange failures preserve their immediate cause.

Six independent whole-stack review rounds are complete. Final round-6 Opus and Sol reviews found no confirmed code defects in the complete pinned-base-to-945a89a diff. Confirmed earlier findings are fixed: bounded early admission, provider subscription ordering, legacy event replay and service ownership, sibling PR refreshes, literal HTML loading/failure fallback, desktop unreadiness errors, migration expectations, memory fixtures, and browser test readiness/library compatibility. The final existing Markdown file passes 68/68 on owner and top; scoped web typecheck, lint and formatting pass. No new case was added for those browser readiness or compatibility repairs.

Current web CI passed, including Test Web, Build and Typecheck, and Check. Current desktop CI passed, with Test Web skipped by its scope gate. A duplicate desktop workflow was cancelled; its aggregate Check failed on cancelled input jobs and remains visible in the rollup alongside the successful same-head run. The earlier attachment-preview failure predates this stack’s web changes, passed isolated current/base comparisons, and did not recur in current web CI; its exact timing cause remains unproven and no unrelated patch was added.

Required human approvals remain outstanding for startup, compact events, web and desktop. CodeRabbit’s latest desktop incremental review was skipped because it could not recover its checkpoint; the independent full-diff round-6 reviews cover the current head. No bot approval is inferred from a skipped review. Native/platform proof limits remain as stated above. This stack is unmerged and is not declared merge-ready.

Models: GPT-6-Astra (tests), GPT-6.1-Sol (implementation), GPT-6-Sol and Claude Opus 5.5 (review); Codex and Claude harnesses in T3 Code.

Approvability

Verdict: Needs Human Approval

Macroscope's review found this PR requires human approval — This changes normal desktop startup timing and lifecycle: the renderer now loads before backend readiness, authentication waits for readiness, and window creation/close behavior is coordinated across concurrent callbacks. Focused tests cover the new cases, but the production-path concurrency change spans multiple desktop subsystems and lacks packaged and cross-platform verification.

📝 Walkthrough

Desktop startup now opens the main window while the primary backend starts, with window creation serialized across startup and readiness handling. Local environment authentication waits for backend readiness before session bootstrap.

Changes: Desktop startup and backend readiness

Layer / File(s)Summary
Gate session bootstrap on backend readiness
apps/desktop/src/backend/DesktopLocalEnvironmentAuth.ts, apps/desktop/src/backend/DesktopLocalEnvironmentAuth.test.ts
Authentication waits up to two minutes for a listed primary backend to become ready before reading configuration or bootstrapping a session. Tests cover delayed, successful, and unsuccessful readiness.
Coordinate main-window creation and activation
apps/desktop/src/app/DesktopApp.ts, apps/desktop/src/window/DesktopWindow.ts, apps/desktop/src/window/DesktopWindow.test.ts
Bootstrap calls ensureMain after requesting backend startup, except when both WSL-only mode and the WSL backend are enabled. Window creation is serialized, and readiness handling does not reopen a closed window. Tests cover overlapping creation and activation after closure.

Use a dedicated error for the not-ready case.

waitForReady returning false is a readiness result, not an underlying failure. Creating new Error("Local backend did not become ready.") only to populate cause violates the error contract and mislabels the failure as a session-bootstrap error.

Add a cause-free error to DesktopLocalEnvironmentAuthError and return it from this branch.

Logging error.message can include arbitrary defect text or sensitive values from lower-level window errors. Please log a bounded category instead.

Leaving the existing log unchanged, per the reviewer’s correction. This error channel is DesktopWindowError; the relevant window-create message is built from the bounded application display name, not arbitrary lower-level defect text. The separate backend-readiness error finding is being addressed.

A false readiness result is not an underlying session-bootstrap failure. This creates a synthetic cause and reports the wrong error category. Please add a cause-free backend-not-ready tagged error to the service error union and return it here; reserve DesktopLocalEnvironmentAuthSessionBootstrapError for actual bootstrap failures.

Posted via Macroscope — Effect Service Conventions

Fixed in 19eec8b: a false readiness result returns a cause-free DesktopLocalEnvironmentAuthBackendNotReadyError. Actual exchange failures retain their immediate cause. The existing readiness test now covers both outcomes, and the exchange failure assertion verifies its cause. All 46 focused desktop cases and scoped typecheck/lint/format pass.

Correction to my inline review on DesktopApp.ts:252: please disregard the logging finding. The error channel for this call is DesktopWindowError; its relevant window-create message uses the bounded application display name, not arbitrary defect text. The backend-readiness error finding remains.
