Problem

Automatic provider probes and nonessential maintenance compete with initial client configuration delivery during startup.

Change

A shared startup gate releases automatic probes and selected maintenance after the initial config snapshot is delivered, or after a bounded 30-second headless fallback. Explicit provider refresh remains available. Provider, settings, and keybinding subscriptions retain changes across initial delivery.

The merge from current main preserves retryable 503 responses before HTTP/WebSocket handlers attach, one cleanup worker per shared PR-cache layer, and current startup tracing. Headless output and browser opening remain independent of the deferred telemetry heartbeat.

Scope

This is the startup layer of the maintainer takeover of @maria-rcks's investigation in #17609. Julius authorized landing this campaign-authored stack. No unrelated runtime behavior was added. The gate measures configuration stream delivery, not client paint.

Verification

83 focused tests pass across startup activation, early request handling, config RPC delivery, startup runtime, provider maintenance, PR cache, and managed-provider suites. Server and provider-core typechecks pass. Scoped lint passes with existing unused-variable warnings. One full-diff audit round with Claude Opus 5.5 and GPT-6-Sol found zero confirmed defects at 2390269.

Models: GPT-6.1-Sol (implementation), Claude Opus 5.5 and GPT-6-Sol (review); Codex and Claude harnesses in T3 Code.

πŸ“ Walkthrough

The server now coordinates selected background tasks with client delivery or a 30-second timeout. Automatic provider probes wait for that coordination, and server-config subscriptions establish change streams before loading the initial snapshot.

Changes: Server startup coordination

Subscribe to provider changes before releasing startup probes.

markClientServed releases the probes before withLateEditorConfig starts consuming liveUpdates. The provider-status stream reads getProviders and then attaches to the changes-only streamChanges. If a probe publishes between those steps, the client misses its result and can keep the pre-probe status until another refresh. Buffer changes before releasing the gate, or use an atomic snapshot-and-subscription operation.

βœ… Addressed in commit 7f36a2c

Fixed in 7f36a2c. The real config subscription now acquires ProviderRegistry.subscribeChanges through scoped PubSub.subscribe before yielding the initial snapshot, taking the current-provider seed, or releasing startup probes. It keeps publications across stream setup and releases the subscription with its scope. A deterministic regression publishes the ready result during the current read and asserts that the client receives it after its stale initial snapshot. Both focused suites and the server typecheck pass.

@juliusmarminge Thanks for the fix. Acquiring the scoped subscription before the current-provider seed and startup release closes the reported race. The deterministic regression covers a publication during the current read.

Bound early-request parking.

If handler attachment is delayed, parked.push(args) retains every early request and response. A client can send multiple requests on one connection, and Node’s default maxRequestsPerSocket imposes no limit. The queue can therefore grow without bound during startup and exhaust server memory. Set an admission limit and reject or close excess connections before retaining their events. (nodejs.org)

βœ… Confirmed as addressed by @juliusmarminge

Fixed in 7f36a2c. HTTP requests and upgrades share a private 256-event budget. Excess responses/sockets are destroyed immediately and are neither retained nor replayed. The focused regression checks both excess paths, admitted replay, and normal dispatch after handler attachment; the existing real-network early HTTP/WebSocket case also passes.

@juliusmarminge The supplied code addresses this finding. HTTP requests and upgrades share the 256-event limit. Excess responses or sockets are destroyed before their events can be retained or replayed.

Approvability

Verdict: Needs Human Approval

Macroscope's review found this PR requires human approval β€” This PR changes server-wide startup scheduling by deferring provider probes and multiple maintenance, orchestration, cleanup, and telemetry workflows until client delivery or a 30-second fallback. The cross-component runtime impact is broader than a self-contained performance tweak and merits human review.

Move the config subscription orchestration to a service.

subscribeServerConfig performs effectful multi-service acquisition, stream composition, startup release, and subscription lifecycle work. The RPC handler calls this exported free function instead of one service method. Wire-specific event mapping does not exempt this orchestration from the service-boundary rule.

Move the orchestration into a domain service. Keep the RPC handler responsible for decoding input, calling that service method, and mapping its result and errors to the RPC contract.
