Problem

Creating or switching branches in the integrated terminal leaves the session composer and Thread details branch labels stale until the window regains focus. Reproduced with the real web dev server on Linux using an isolated Git repository and stopped threads.

Change

Watch each subscribed checkout’s HEAD directory, including linked worktrees, and refresh status when Git replaces HEAD. Share the watch between subscribers and release it after the last subscriber leaves. Retry failed checkout refreshes with backoff capped at 30 seconds, and restart a completed watcher when a later subscriber joins while preserving existing owners. Publish the checked-out branch with its corresponding PR and upstream metadata, retrying reads interrupted by a checkout. Background status polling also refreshes local branch state. A failed local read leaves remote counts uncached so the next poll retries local status. Read canonical branch names so a same-named tag cannot prevent the refresh.

Scope and approval

Fixes #7409

Triaged bug via the automated issue flow: #7409. Synthetic fixture data and its seed script are included as required by the triage evidence procedure. No client contract or provider protocol changes.

Verification

  • Red proof on the before revision: the original external-checkout regression fails with expected [] to deeply equal ['repro']. Failure transcript.

  • Checkout-refresh retry regression: before the fix, the new branch never arrived and the test timed out; after b95a27bccc, the combined broadcaster and Git workflow suites passed 16 tests.

  • Completed-watcher regression: before the fix, expected 1 to equal 2; after bd7fbe65f8, all 15 broadcaster tests passed in three runs. The regression verifies replacement startup, updates to both subscribers, and continued updates to the earlier subscriber after the later subscriber releases.

  • Git workflow helper tests: 2 passed before the watcher-only changes, including a branch and tag both named main and detached HEAD.

  • Scoped server typecheck passed at bd7fbe65f8; existing Effect suggestions remain.

  • Bounded HEAD failure logging at 42eb1f0890: broadcaster suite 15/15 passed, targeted lint and git diff --check passed. Local server typecheck timed out at 240 seconds; CI must establish final-head typecheck. The preceding revision passed all required CI checks.

  • Fixture environment isolation: seeder succeeded with all four inherited Git repository/index variables pointing at sentinel paths; fixture HEADs stayed inside the synthetic root and sentinel contents were unchanged.

Evidence

Original real-app reproduction recording: terminal checkout succeeds; composer and details labels remain stale for more than 50 seconds; refocus refreshes them. This records the bug, not the fixed behavior.

Fresh paired evidence is incomplete. Two bundled-dev attempts failed with factory.fn is not a function; the final normal-dev attempt did not produce a usable client, and both snapshot attempts timed out. Evidence report, sanitized startup failure log.

Approvability

Verdict: Needs Human Approval

Macroscope's review found this PR requires human approval — The fix adds a long-lived filesystem HEAD watcher and multi-attempt cache/status reconciliation to production VCS streams, changing refresh timing, resource lifecycles, and branch/PR/count publication. Despite strong test coverage, the concurrency and runtime scope are substantial enough for human review.

📝 Walkthrough

The Git workflow service adds HEAD-path and checked-out-branch lookups. The status broadcaster watches HEAD changes and refreshes status while checking branch consistency during remote reads. A fixture script creates synthetic repositories and can optionally seed database state for issue 7409.

Changes: Reactive branch status

Layer / File(s)Summary
Git HEAD and branch lookups
apps/server/src/git/GitWorkflowService.ts, apps/server/src/git/GitWorkflowService.test.ts

apps/server/src/vcs/VcsStatusBroadcaster.ts, apps/server/src/vcs/VcsStatusBroadcaster.test.ts
The broadcaster shares a HEAD watcher among subscribers and refreshes status after checkout changes. Remote reads retry when the branch changes during a read. Tests cover checkout changes, local-read failures, and watcher lifecycle.

Explain why watchHead uses Effect.fnUntraced.

The path instruction requires Effect.fnUntraced to be used deliberately, with the reason explained. makeRemoteRefreshLoop has such a comment. watchHead runs for the lifetime of the watcher and has none.

Add a one-line comment. For example: "The watch lives as long as its subscribers; keep it out of a never-ending parent span."

As per path instructions: "use Effect.fnUntraced deliberately for per-event work or helpers already covered by a span, with the reason explained."

Fixed in 2a04d5e1ca: a failed local read now publishes nothing and keeps the old cached counts, so the next poll retries. The amended regression fails without this change (expected 2 to equal 1); all 13 broadcaster tests pass with it. A fresh read-only review found no code blocker. Final targeted lint stalled on the VM; CI remains authoritative.

Document why watchHead uses Effect.fnUntraced.

watchHead is a reusable helper with no named span. The path instruction says to use Effect.fnUntraced "deliberately for per-event work or helpers already covered by a span, with a reason". The loop at line 596 carries such a reason. watchHead has none.

The likely reason is the same as for the poll loop. watchHead runs for the life of a forked fiber, so a span would stay open indefinitely. Add a one-line comment that says this.

apps/server/src/vcs/VcsStatusBroadcaster.ts:795-840 🩺 Stability & Availability | 🟡 Minor | ⚡ Quick win

Retry a completed HEAD watcher before sharing it.

When watchHead returns or fs.watch fails, Effect.ignoreCause completes the watcher fiber and Effect.ensuring completes ready, but the completed watcher remains in headWatchersRef. A later subscribeVcsStatus call for the same cwd reuses that entry and only increments subscriberCount, so it never starts a new fs.watch.

An external checkout then produces no status update because refreshCheckedOutRef runs only from HEAD events. With includeRemote: false, no remote poller provides a fallback, so the subscriber can retain stale branch data until the final subscriber releases the watcher. Remove a completed or failed watcher entry before reuse, or make retainHeadWatcher atomically detect it and retry startup while preserving live-watcher reference counting.

Recheck the branch before publishing the local snapshot.

If an external checkout occurs after workflow.localStatus({ cwd }) returns, the local.refName !== branch check has already passed. The code can then publish the old local and remote values after the checkout. The HEAD watcher can process the corrective refresh only after this publication.

Confirmed the completed-watcher reuse finding at 58e9f4718f; recovery must preserve existing subscriber counts. That fix remains pending alongside the transient checkout-refresh recovery.

The additional branch probe is not needed for the reported sequence: the published local snapshot and remote metadata both belong to the same captured branch. A checkout after that read queues a corrective HEAD refresh. Another branch read only moves the publication window; a checkout can occur immediately after it too. Keeping the current branch-coherence guards avoids adding a check that cannot make external Git changes atomic with publication.

  • fix(server): a checkout read blocked by index.lock retries until it succeedsb95a27b
  • fix(server): a HEAD watch that ended restarts for the next subscriberbd7fbe6

Addressed the checkout-refresh failure in b95a27bccc: HEAD-triggered refreshes retry with exponential backoff capped at 30 seconds, cancelled when the last subscriber leaves. The local-only regression went red before the fix; the combined focused suites passed 16 tests after it.

Addressed completed-watcher reuse in bd7fbe65f8: a later subscriber replaces a completed fiber while retaining every existing owner. The regression fails before the fix (expected 1 to equal 2) and verifies both subscribers receive updates, including after the newer subscriber leaves. All 15 broadcaster tests passed, including an independent review run; scoped server typecheck passed. Final targeted lint remains inconclusive locally; CI will verify the pushed head.

Fresh review found no remaining code blocker in these two commits. The documented visual-proof gaps and human-approval requirement remain.
