fix(server): read workflow scripts from configured Claude homes#21970

Problem

Workflow-file lookup ignores configured Claude homes. Its test fixture also writes into the real home directory.

Change

Resolve instance environments and allowed Claude roots through current settings and persisted thread cwd. Relative inherited config directories use the worktree or project root; explicit home paths retain server normalization. Skip malformed instance configs, keep the hardened file reader, and isolate the fixture in a temporary home.

Rebuilt from @t3dotgg’s #15040, keeping this layer to one concern. Six original claims are already fixed on the pinned main, including configured-home session forking. Those implementations are preserved.

Stack: #21969 → #21970 → #21971 → #21972 → #21974 → #21975 → #21976

Scope and approval

Maintainer takeover authorized for batch scheduler-tasks-05. Layer 2 of seven; coordinator owns landing and approval decisions. This is a focused correction to existing behavior.

Verification

Workflow script/transcript suites: 8 passed, including configured roots, a malformed unrelated config, and containment. Native session forking already landed on the pinned main and is omitted from this layer.

Fresh post-fix verification: workflow/transcript 8, selected ACP 11, complete launch suite 87: 106 distinct passes, independently reproduced by Opus. Four previously failing regressions now pass. Earlier unaffected checks are reused; the historical 422 count is not a fresh run. Full server TS7 found zero errors and one fixture warning (exit 2); the warning was corrected and its scoped fixture/import check passed with zero warnings. Targeted lint and diff checks pass.

R5 Opus and Sol cleared all seven layers and the cumulative diff. Four completed parallel rounds: R1, R3, R4, R5; R2 was cancelled before verdict. Current head-specific before/after evidence and limits.

This layer: 0c3d2ed, based on c00b86c. CI will receive one delayed check; unfinished checks are handed to the coordinator.

Headless Linux, Node 24. Native Windows, macOS, iOS, Android, packaged Electron, real account-based provider execution, and relay/tunnel connections were not verified. No UI behavior changed.

Implementation: Codex gpt-6.1-sol; tests: Codex gpt-6-astra; review: Claude claude-opus-5-5 and Codex gpt-6-sol, through T3 Code.

🟠 High orchestration-v2/workflowScriptQuery.ts:31

When CLAUDE_CONFIG_DIR is relative, this query searches under the server cwd and rejects workflow scripts that are under the session’s config root. resolveClaudeHomePath receives no session cwd here, unlike the workflow-file resolution in ClaudeAdapterV2.ts; resolve the relative value against the session cwd consistently.

No longer relevant as of 0c3d2edb11b1203152fcb3ebc6f519c883441e67

Fixed in 0c3d2ed. The existing typed threadId is forwarded by WS; the query derives persisted worktree cwd, falling back to project workspace root. Only inherited relative CLAUDE_CONFIG_DIR uses that cwd; explicit homePath retains server normalization and precedence. The real persisted-thread/temp-checkout regression failed before and now passes, with all 8 workflow/transcript cases green. Both R5 reviewers verified the full layer.

📝 Walkthrough

readWorkflowScript now derives Claude script roots from provider settings and searches each unique root. The WebSocket handler forwards the full input. Tests use a temporary sandbox to cover configured and default homes, relative CLAUDE_CONFIG_DIR, containment failures, and file errors.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Isolate the test from the host Claude environment.

If the test process sets CLAUDE_CONFIG_DIR to a path outside the sandbox, the built-in Claude instance uses that path instead of home/.claude. The default-home read at Line 87 then fails with outside-root. Provide a controlled HostProcess.Environment in this test layer so the result does not depend on the developer’s or CI host environment. HostProcess.Environment defaults to process.env. (raw.githubusercontent.com)

✅ Addressed in commits e99cdae to 0c3d2ed

Fixed in 0c3d2ed. The fixture provides HostProcess.Environment = {} alongside its temporary home; configured, inherited, default-root and containment controls pass. This removes host CLAUDE_CONFIG_DIR dependence.

@juliusmarminge Thanks. The supplied fixture now provides HostProcess.Environment = {} alongside the temporary home. This removes dependence on the host’s CLAUDE_CONFIG_DIR and addresses this finding.

Move workflow-script lookup into a domain service.

readWorkflowScript now coordinates thread lookup, settings, environment resolution, and file reads as a standalone Effect.fn. Put this capability on a domain service. Keep the WebSocket handler as a call to that service method. As per coding guidelines, “A server capability is a method on a service in its domain folder.” As per path instructions, “Server capabilities belong in domain services.”

The expanded readWorkflowScript now resolves persisted threads, settings, environments, and files but remains an exported effectful function called directly by the WebSocket handler. Consider moving this capability onto an orchestration-domain Effect service and having the handler call that service method; keep this function only as a private implementation detail if needed. This requires coordinated service/layer and consumer changes.

The missing-project branch above produces a structured OrchestrationWorkflowFileError with root-unavailable, but this blanket mapping turns it into read-failed. Consider translating that known failure to the corresponding workflow-script reason at the branch, and mapping thread/settings/environment failures at their respective boundaries instead of wrapping the entire root-resolution pipeline. This needs changes at multiple locations.

apps/server/src/orchestration-v2/workflowScriptQuery.ts:31-55 🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

The finding is supported. A schema-valid relative thread.worktreePath can reach workflowScriptQuery.ts, where it becomes the base for path.resolve(cwd, inherited). Node resolves a relative cwd from the server process directory, not from the thread project workspace. The lookup can therefore miss a workflow script stored under the intended worktree.

Normalize the persisted worktree path against the project workspace before resolving the inherited CLAUDE_CONFIG_DIR. This preserves absolute worktree paths and fixes the relative-path case without requiring undocumented caller behavior.
