Background services only updated when someone pressed Update server or ran t3 update. With Update automatically on (#17585), a background-service install (t3 service install) now updates itself.

How it updates

  • It checks its release channel hourly. It downloads and preflights the newest release right away, through the existing launcher handshake.
  • It restarts only inside the #17585 update window, with 5 quiet minutes instead of 2, since a restart disconnects every client for about 10 s. For a restart that window also waits for any terminal running a command (a terminal counts as busy only when both the native process monitor and the ps fallback fail), any project clone or workspace setup, any review guide being written, and any native background subagent or background task still running under a finished turn. The window is checked again under the restart lock right before the handoff, so work that starts during the up-to-30-second preflight postpones the restart.
  • From the handoff until the launcher stops the server (at most 5 minutes), it holds a restart lock. Turn starts already wait on install locks, so no turn starts in that gap.
  • Servers started by the desktop app, npx, a terminal, or the dev runner are skipped. Update everything (#18053) still uses the manual path, and both paths share one in-flight guard.

Guards

  • A stable service never installs a prerelease.
  • A release whose preflight reports a different orchestration protocol is left for a manual update, since current clients would be refused. It is rejected inside preflight, before it is published, so a run of incompatible releases does not pile up runtimes on disk. A runtime that is already installed, for example by t3 update, is left alone.
  • A release the launcher rolled back or failed is not tried again.
  • A staging error (download, checksum, or preflight failure) clears the staged target and is retried at the next hourly release check, since the staging API cannot tell a transient failure from a permanent one. A protocol mismatch is skipped for the life of the running server, and a target the launcher recorded as failed or rolled back is skipped from startup.
  • Staging a newer release first clears the previously staged one, so a withdrawn release is never installed after a newer one fails to stage.

Launcher

  • After a commit or a return to the previous runtime, it removes old runtimes. It keeps the version the service unit points to (including a t3 update whose restart is deferred), the runtime the t3 CLI currently points to (recorded by t3 update before it swaps the CLI), the active and previous versions, any pending target, incomplete downloads, and any runtime published within the last hour, so a just-installed runtime is never swept before t3 update records its restart.
  • A new version that does not report ready within 10 minutes (was 30) is rolled back. The limit covers slow migrations on a large database; on a hang the service is down until then, since the old server has already stopped.
  • A crashing server is restarted in-process with backoff (1 s doubling to 30 s, reset after a minute of uptime). It no longer exits, so systemd's start limit (5 per 300 s) cannot strand an unattended service. A stop request cancels any pending backoff restart.

This replaces the earlier version of this PR (+4k lines). Gone:

  • the process ledger
  • the crash-loop downgrade with its schema hash
  • shell prompt injection for terminal detection (this now uses the existing subprocess poller)
  • the updateRestart client announcement
  • kept previous web assets (the web client already reloads once on a stale chunk)
  • the git-refresh restart blocker

Verified

Real systemd unit (head 7c978ff5cf, then rechecked at e4790eb475). On a Blacksmith Ubuntu VM, built archives from this branch were installed with t3 service install as a dedicated user, under that user's own systemd manager, with T3CODE_RELEASE_BASE_URL pointed at a local feed:

  • Idle restart: 0.1.1 was staged at 18:46:35, and the service committed it automatically at 19:01:56.
  • Active work: at 959 s, with a foreground terminal command running, 0.1.1 stayed staged and the service stayed on 0.1.0. It updated after the command ended.
  • Rollback: a bad 0.1.2 exited 42 on start. The launcher restored 0.1.1, and the recovered server's next check fetched only the index.
  • Pruning: the active, previous, pending, CLI, and incomplete runtimes were kept. An old complete orphan was removed.
  • Stop during backoff: restarts came after 1.008, 2.008, 4.010 and 8.015 s. After a stop, the attempt count stayed at 5 for 35 s.

Earlier runs used the real service launcher and server from this branch, with fake runtimes that run the branch's server under node and a local release feed:

  • Auto update, no client connected:
    • B was staged 2 minutes after start.
    • At 15 minutes (the quiet period then) the log showed "Installing a background server update". The launcher prepared, handed off, and committed B, and /.well-known/t3/environment reported B.
    • Stale complete runtimes were pruned. The previous version and an incomplete download were kept.
  • Busy terminal: a terminal running sleep 1500 held the restart for 8 minutes past the quiet window. After it ended, the update committed on the next passes.
  • Crash backoff:
    • A runtime that exits immediately was restarted after 1, 2, 4, 8, 16, 30, and 30 s.
    • The delay reset after a 62 s run, and the launcher stayed up throughout.
  • Protocol mismatch: a release with a different protocol was staged and then skipped.
  • Prereleases: a stable service offered only a prerelease and a nightly fetched the index and nothing else.
  • Rollback: a release that exited on start was rolled back and pruned. The next server fetched only the index and did not stage it again.
  • Blacksmith:
    • 235 tests across 9 server files, plus cliRelease.test.ts.
    • The turn-start memory and self-update tests.
    • Server, web, and mobile typechecks, lint, and format.

After the final-round fixes and merging current main through #17585: Blacksmith ran the server and shared typechecks and 235 tests across the launcher, CLI update, self-update, update window, terminal manager, turn start, and provider maintenance files; before that merge, 300 tests across 10 files plus repo-wide lint and format. Earlier: 293 tests across 9 server test files (launcher, self-update, update window, terminal manager, projections, review guides, turn start, provider maintenance), the server and shared typechecks, lint, and format.

Not verified:

  • A launchd unit, and systemd on a real desktop session (the systemd run above was a VM).
  • Keeping the launcher's own version on a real single-executable install. The live launcher ran under node; a unit test covers this.
  • macOS and Windows.
  • Mobile on a device.

Before: the Update automatically row describes provider CLI updates only

After: the row also covers background-service installs

Here Update automatically also drives background-service updates, which do not need Provider update checks, so it stays usable when checks are off. #17585 disables it in that state; this PR keeps it enabled on web and mobile and says what still depends on checks:

Before: Provider update checks off, Update automatically on with no hint that provider CLIs will not update

After: the same row stays on and usable and reads "Provider CLIs update only while Provider update checks is on."

Made with Opus 5.5 in Claude Code, with Sonnet 5.5 and GPT-6.1-Sol (Codex) subagents, running in T3 Code.

When a downloaded report arrives while automaticUpdates is false, updateDesktopApp discards that version, so enabling automatic updates later does not install it unless another updater report arrives. The desktop worker only processes receiver.desktopUpdates and does not retry on settings changes; reevaluate the latest downloaded state when the setting changes or retain the version for retry.

Automatic desktop relaunch has been removed. A backend cannot prove every desktop window and WSL backend is idle. Desktop downloads now remain ready and install when the user quits, so this downloaded-report loss path no longer exists.

๐ŸŽฏ Functional Correctness | ๐ŸŸก Minor | โšก Quick win

A long runWhenOpen wait blocks discovery of newer releases.

Effect.repeat(Schedule.spaced(...)) starts the next release check only after updateBootService completes. runWhenOpen keeps looping until the window opens. Suppose the update window stays closed for days, for example because of busy threads or scheduled tasks. The worker then stays bound to the version it staged first and never checks the release index again. A newer release that arrives during the wait goes uninstalled until this target installs. That target may already be superseded.

The desktop path handles this case with Stream.switchMap. To match it, use runIfOpen with a bounded number of retries, or put a timeout on the wait equal to releaseCheckInterval. The next pass then re-resolves the newest version.

Written by gpt-6.1-sol on behalf of Maria

Release discovery and idle-window retries are paced separately. Each idle retry is runIfOpen; the hourly release check can replace a pending target while the environment stays busy.

Confirmed in the live service lab: 0.0.52 staged while a 100-second terminal command kept the window closed and installed after it exited.

@maria-rcks Thanks for clarifying. I verified the current apps/server/src/updates/ServerAutoUpdater.ts.

The worker uses runIfOpen for idle-window retries. nextReleaseCheckAt controls release discovery separately, and a new release can replace pendingTarget while the window stays closed.

My finding does not apply to the current implementation. I withdraw it.

Suppress retries after a failed staging attempt.

When selfUpdate.stage(targetVersion) fails, the outer handler logs the error and returns success. Effect.repeat then runs the same target again at the next release-check interval. The failure occurs before launcher.requestUpdate, so launcher.lastOutcome does not record it. This violates the guide's contract that failed T3 Code updates wait for a newer version.

Failed staging marks that target skipped in the current process. Launcher rollback/failure outcomes remain skipped across restarts. Newer versions are discovered independently of the idle-window wait.

The corrupted 0.0.51 archive had one staging attempt, followed by discovery and a successful commit of 0.0.52.

@maria-rcks Verified the staging failure path in the current code. At Line 79, Effect.tapError adds targetVersion to skippedTargets before the outer handler logs the failure. Later release checks exclude that target at Line 71.

The current code also seeds skippedTargets from non-committed launcher outcomes and checks for newer releases before checking the update window. This addresses the finding.

write now waits behind the provider-maintenance window on every keystroke.

UpdateWindow.runIfOpen holds withRestartPermit for the whole check(options) call. That call includes hasBusyTerminals, which spawns ps. Each write call takes the same single permit, so terminal input stalls while a check runs. A recheck runs every 30s. For a busy terminal, this adds up to about 1s of input latency for each check. When the window opens, install holds the permit until shutdown (Effect.never). The handoff path intends that hold. The idle-check cost is not intended, and the PR description states that the permit should not delay terminal use. Run the first check without the permit. Then take the permit and recheck only hasBusyTerminals before calling install. This keeps input unblocked in the common case where a terminal is busy.

Confirmed. The full update-window check now holds provider admission without holding terminal admission. Only an open server restart takes the terminal permit, rechecks busy terminals, and keeps that permit through installation and shutdown. Blacksmith ran the actual UpdateWindow layer with a held initial scan: input completed before the scan was released, a busy final scan skipped installation, and input stayed blocked during installation. The server typecheck, lint/formatting, and 122 terminal, self-update and provider-runner tests passed on 1489f98b.

@maria-rcks Thanks for confirming the fix. The updated flow keeps terminal input available during the initial check and holds terminal admission through installation and shutdown. The reported checks cover input responsiveness, the busy-terminal recheck, and input blocking during installation.

@maria-rcks Removing the desktop paragraph from this server layer addresses the finding. Keeping it in #17588 places the documentation with its implementation.

The guide now includes pending background work in the shared update-window conditions. Integrated terminal commands remain documented separately as a server restart blocker, matching UpdateWindow: they do not block provider-only installs. This is a documentation-only correction; production source is unchanged from the verified head.

@maria-rcks Thanks for the correction and clarification. The guide now includes pending background work. Keeping integrated terminal commands separate is correct: they block server restarts, not provider-only installs. My suggestion grouped those conditions too broadly.

The default behavior and lifecycle expansion are intentional and explicitly requested by Maria for this feature stack: stage updates in the background, defer installation around active work and scheduled tasks, and enable seamless updates by default. The PR author, maria-rcks, is listed in the current upstream contribution-triage exemptions.

The automatic handoff is limited to boot-service environments. Development, foreground/npx, and desktop-hosted servers are skipped. Shared admission defers handoff around active or pending work, recent client activity, near-due scheduled tasks or usage-limit resumes, provider installation, and integrated terminal commands. This scope finding does not warrant changing the requested production behavior.

This sentence follows a list of provider and T3 Code updates, so it implies terminal commands block both. They defer server restarts, but do not block provider-only updates.

Enabling ServerAutoUpdater.layer exposes a terminal-start/input race during automatic shutdown. UpdateWindow.runIfOpen checks terminals once, then ServerSelfUpdate.update runs stageRuntime again before launcher.requestUpdate; neither holds a terminal admission permit or rechecks terminals. TerminalManager.write and restart do not acquire the provider admission permit held by the window. Input or a new terminal command admitted after the idle check can consequently be killed by the automatic restart. Hold terminal admission and perform a final fresh terminal check immediately before handoff.

6- apps/server/src/server.ts:743 -- Enabling `ServerAutoUpdater.layer` exposes a terminal-start/input race during automatic shutdown. `UpdateWindow.runIfOpen` checks terminals once, then `ServerSelfUpdate.update` runs `stageRuntime` again before `launcher.requestUpdate`; neither holds a terminal admission permit or rechecks terminals. `TerminalManager.write` and `restart` do not acquire the provider admission permit held by the window. Input or a new terminal command admitted after the idle check can consequently be killed by the automatic restart. Hold terminal admission and perform a final fresh terminal check immediately before handoff.

Leaving this as is on purpose. An earlier revision did exactly this: one terminal admission permit around open, write and restart, held through the handoff with a final fresh check. It made every keystroke on the server wait behind terminal opens, including opens blocked on a worktree-deletion lease, and it still left a gap (a write that lands just before the permit, before the shell forks, still reads as idle).

The remaining window is the time between the terminal check and the launcher handoff. It only opens after 15 minutes with no client interaction, no live runs, and no terminal command running in the last poll, and a failed poll now counts as busy (66920cb49a). We think that residual risk is better than serializing all terminal I/O.

Fixed in 66920cb49a. A failed process snapshot or per-terminal inspection now marks the last poll as unreliable, and hasBusyTerminals treats every running terminal as busy until a later poll succeeds.

Add error cleanup that terminates or resumes every identity in stopped before propagating the failure.

Fixed in b367a977ae: if anything fails after the freeze (the record write, or a tree that never reaches a fixed point), every frozen process is resumed before the error propagates, so the next cleanup can retry. Processes found to be protected after freezing are resumed too. Covered by "resumes a provider tree it froze when cleanup cannot finish", which fails without the fix.

Following the pointer from pingdotgg/t3code#18284, I inspected pingdotgg/t3code#17586 head 99eb10f00015dfffead47e3f0cb996dc3dd66975 (stacked on pingdotgg/t3code#17585). This is source feedback on the restart window, not approval of the full stack or installed-release qualification.

The complete review-guide lifetime needs an explicit blocker/test, including superseded generations. PullRequestReviewGuideService.write starts host/activity reads and checkoutHead (git fetches/worktree creation) before TextGeneration.generateReviewGuide, then finishes result storage and scoped checkout/ref cleanup afterward. TextGeneration.ts:64-86 wraps the model call with the host read lease/local launch permit. The guide's outer fiber still forks into serviceScope, with the per-PR map tracking only the latest claim. UpdateWindow checks projected threads, provider-session background work, installs/tasks/terminals, but I do not see whole-guide lifetime accounting or an all-generation inspection operation there.

Source-based concern: local admission can drain when a guide is preparing its checkout or finalizing after the model lease, and a latest/null map result still cannot account for a superseded older guide. Please add restart-window regressions holding an old generation (a) in pre-model fetch/setup and (b) in post-model cleanup, after a newer guide has settled; assert restart admission remains closed until all such fibers/finalizers end. For attended repair, a supported read-only all-generation report across affected processes would avoid guessing from SQL/latest-guide state.

Our currently installed nightly2980 predates this unmerged stack. Installing/restarting to gain the new guard would itself require complete idle proof, so the future automatic update window is not yet a supported inspection route for its already-running untracked guide fibers. The owner selected preserving current work and waiting for complete inspection; no live restart, client disconnect, source activation, database edit or guard bypass was performed in this qualification.

Thanks, this was a real gap. Fixed in 29b0303b99 on this PR:

  • Every review guide generation is now tracked for its whole lifetime: host/activity reads, checkoutHead fetches and worktree creation, generation, result storage, and checkout/ref cleanup. That includes superseded generations, which stay counted until their finalizers finish, not just the latest claim in the per-PR map.
  • A background server restart (UpdateWindow with restartsServer) stays closed while any generation is in flight, and the count shows in the existing blocker log line.
  • The regressions you asked for are in place: an older generation held (a) in pre-model fetch/setup and (b) in post-model cleanup after a newer guide has settled. Both assert restart admission stays closed until the old fiber and its finalizers end, then opens. On the previous code they fail, and so do three of them with latest-claim-only accounting.
  • The same audit found project clones, workspace preparation, and background git refreshes with the same gap; they now hold restarts too. Provider model admission was already covered by the launch permit.

I did not add a separate all-generation report RPC; the blocker log is the inspection point. On your installed nightly: agreed, it predates this stack, so automatic updates are not a safe way to drain its untracked guide fibers. Waiting for idle as you did is the right call there.

Pruning deletes the runtime still named by the installed service unit, so the next service start or reboot cannot launch and the CLI symlink to that runtime dangles. When cli/update.ts declines a restart, BootService.install({ start: false }) can update the unit to version B while launcher A keeps running; after later updates make B neither active nor previous, launcherVersion identifies only A and this loop removes B. Preserve the installed unit's target before deleting completed runtimes.

Taking over this one for maintainer batch desktop-app-12. I am checking the current dependency and restart-admission contract before rebuilding it into reviewable layers; no merge is planned.

Maintainer takeover desktop-app-12: blocked on the unmerged provider-update base; this PR stays open and no implementation was pushed.

I compared 883be32 with current main 1451e7c. The behavior remains useful and is absent from main. It requires #17585, which is outside this batch: main has no UpdateWindow, ProviderInstallLock, persisted automaticUpdates, or BackgroundPolicy.sinceLastClientInteraction. Copying only this layer would lose the admission contract that keeps turns from starting during restart handoff. Launcher backoff alone would not complete this feature.

Handoff after the prerequisite lands:

  1. Rebuild from main as three reviewable layers: launcher recovery/runtime retention; verified staging and restart-work accounting; automatic update policy with web/mobile settings copy. Preserve whole-generation review-guide accounting through finalizer completion.
  2. Recheck staging-failure retry behavior: stageNewest calls selfUpdate.stage before assigning staged, and its failure path does not currently add that target to skipped. The description claims stronger suppression. Decide whether transient staging failures should retry and make the code, test, and description agree.
  3. Preserve the documented limit of terminal admission: the final busy scan does not prove the shell cannot start another command before handoff. Do not present it as an atomic idle guarantee.
  4. Keep the smallest behavioral coverage in existing suites: staging/manual exclusion and handoff lock retention; update-window and turn-start integration; whole-lifetime background-work blockers; terminal inspection failure; launcher backoff/reset/stop and runtime retention. A fresh Astra test assessment counted 20 newly added cases across six files before takeover; no tests were changed or executed for this blocked branch.
  5. Qualify a real installed Linux service (systemd restart/backoff, staged commit and rollback, runtime pruning), then launchd/Windows and actual single-executable launcher retention. Existing saved CI and the author's Node launcher lab are useful evidence, but do not cover those installed paths.

No duplicate exists among this batch's four targets. No replacement PR was opened, and no approval or merge-readiness claim is being made. Resume this PR when its prerequisite API is on main or when taking over that base is explicitly added to scope.

Assessment: GPT-6.1-Sol and GPT-6-Astra through the Codex harness in T3 Code.

@juliusmarminge updates on your handoff list, on e4790eb475. The branch now includes current main through #17585 (48321a2a10).

  • Item 2, staging retries: the code, test, and description now agree. A staging error (download, checksum, or preflight) clears the staged target and is retried at the next hourly check, because stage cannot tell a transient failure from a permanent one. Only a protocol mismatch or a launcher-recorded failure or rollback is skipped. The PR body says this.
  • Item 3, terminal admission: still a documented limit. A command typed in an existing terminal during the 2-second handoff delay can be cut off.
  • Item 5, real service: ran on a Blacksmith Ubuntu VM with t3 service install under a dedicated user's systemd manager and a local release feed. Covered: idle staging and commit, deferral behind a running terminal command, a failing release rolled back and not retried, pruning that keeps the active, previous, pending, CLI and incomplete runtimes, and stop during crash backoff (1/2/4/8 s, then no more restarts). launchd, Windows, and the single-executable launcher are still unverified.
  • New fix: a release with a different client protocol used to be published to disk before it was skipped. Once a protocol bump shipped, every later release would leave another runtime until a manual update. It is now rejected inside preflight, so nothing is published. Runtimes already installed by t3 update are left alone.

I did not touch item 1, the split into three layers.

Source-level restart/install admission concern at c2ed45a:

ServerAutoUpdater.pass checks the update window before acquiring the separate server-restart lock. A provider installer can acquire its own update.lockKey after that check. Both subsequent canRestart checks in handOff pass ignoreInstallLocks: true, and UpdateWindow.isOpen then skips every install lock. ProviderInstallLock.tryRun excludes only the same key, so the restart lock does not exclude that installer. A service restart can therefore be handed off while a provider install is running, despite the window's no-installer condition.

Please make the under-lock restart check exclude only its own lock while checking other installers, or otherwise serialize admission across those keys. A deterministic regression should hold a different provider key after the outer idle check but before restart-lock acquisition, then assert no launcher handoff until that installer releases. This is separate from the acknowledged terminal-input snapshot tradeoff in the existing review.

I verified the pinned source but have not executed the base or head: the validation resource gate is denied. This is a source-supported interleaving to test, not a reproduced runtime failure or a review of the entire stack.
