fix(server): PR detail falls back when check runs are unreadable#22987

Problem

GitHub PR detail failed when a credential could read the overall check state but could not read individual check contexts. Watches counted those failures toward their eight-read stop, and detail panels and review guides could not load. This addresses #22966.

Change

Retry the detail query without check contexts only for GitHub’s recognized credential refusal at that field, retaining the same aggregate rollup used by list reads. Return an Overall check status row and one optional checksUnavailable reason. Mixed check/reviewer refusals recover together; unrelated errors still fail. The shared provider path reaches detail panels and guides, and the watch reactor keeps its existing success and wake behavior. Other providers are unchanged.

Scope and approval

Fixes #22966 GitCafe: https://git.cafe/pingdotgg/t3code/issues/22966 Triaged bug via the automated issue flow.

cannot-verify fine-grained live: the injected token is classic-scoped. Validation uses the existing fake GitHub API harness, not a live fine-grained credential. The REST body and per-check-node refusal shape come from the sanitized repro in #15229; GraphQL paths are adapted to the current detail query. Aggregate-only accessibility is supplied by the issue report and the existing list-reader behavior, not independently established with a live token.

Verification

Validation: the three targeted test files pass (222 tests), including permission refusal, aggregate success/failure/pending, REST revalidation fallback, pagination, per-check-node refusal adapted from the parent repro, combined reviewer/check refusal, unrelated-error controls, and eight degraded watch sweeps followed by review/comment/check wakes. Targeted lint, formatting, and affected-package typechecks passed. No visual layout change; fake-API and runtime tests provide the before/after evidence (6 expected failures before the implementation, all cases passing afterward).

Current main reads detailed checks through GraphQL; the REST check-runs call is only conditional revalidation and already falls back. Real outages remain failures. Degraded reads make one denied detail query before retrying; this fix does not cache permission denials.

CI fix: add the newly selected aggregate rollup state to the existing detail decoder fixture. The decoder file and all three original validation files now pass together (271 tests); targeted GitHub/contracts lint and typechecks pass. Production fallback behavior and the optional unavailable reason are unchanged.

Implemented and verified with GPT-6.1-Sol through the Codex harness in T3 Code; independent code and proof review by GPT-6.1-Sol/Codex and Claude Opus 5.5/Claude Agent.

Evidence

Runtime evidence recaptured on 2026-10-22 at code head 6a346ccad1, which merges current main into the PR. It supersedes the evidence captured at a95fb16fb3: the PR's changed files differ between that commit and this head. The author's text above is unchanged.

Before = 8d3b061121 (merge-base with main). After = 6a346ccad1. Both runs use the real server (apps/server/src/bin.ts start) with isolated state and call pullRequests.detail over the authenticated WebSocket, with the same driver and the same fixtures. Every forge response is stubbed: fs-11 cannot reach GitHub from Node, so a GitHub Enterprise stub answers the GraphQL calls.

Fixture matrix: matrix.md. "Degraded" means the client receives checks: [{ name: "Overall check status", status: <rollup state>, description: "Individual checks are unavailable…", url: "<pr>/checks" }] with checksUnavailable set. Body, labels, headSha, and reviewers (unless those were refused too) are kept. The number in parentheses is how many GraphQL requests the stub received.

Full payloads: the transcript has the F2 PullRequestDetail exactly as the client receives it. Raw files: before-results.json, after-results.json, before-requests.jsonl, after-requests.jsonl, before-server.log, after-server.log, swapped-files.txt.

The driver, fixtures, and recorded results are committed in apps/server/scripts/evidence/pr-22987/. To rerun one row: node apps/server/scripts/evidence/pr-22987/driver.ts --label after --out /tmp/rerun-F2 --rows F2.

Environment: Node v26.12.1 (repo toolchain), Linux 6.1.102 x64, host fs-11. The stub is the GitHub Enterprise host github.localtest.me, running inside an unprivileged unshare -rnm namespace with a self-signed cert. Credentials come from GH_HOST and GH_ENTERPRISE_TOKEN. Each run gets its own T3CODE_HOME under /tmp.

What else changed: nothing beyond the fix.

  • Rows that were a detail or an error in both runs return the same fields. The only differences are projectId, workspaceRoot, and observedAt, which change on every run.
  • The after run made 29 GraphQL requests against 23 before. The 6 extra are exactly the single retries in F2, F2b, F3, F3b, F4, and F6b.
  • The web client does not read checksUnavailable yet. In the UI the fix shows up only as the single "Overall check status" row, so there is no still pair.
Verification log
  • Proof audit pass 1 (Claude Opus 5.5): fixture matrix derived from the diff, 14 rows, all stub-driven (matrix).
  • Proof audit pass 2 (Claude Opus 5.5): SUFFICIENT (audit).
    • Every row matches the code at 6a346ccad1.
    • The 7 touched source files are identical at 8acbefefc5 and 8d3b061121.
    • The evidence commit touches only the evidence directory.
    • Rebuilding the fixtures from the driver's builders reproduces fixtures.json byte for byte.
    • F2 and F5a were rerun from the committed driver and gave the same results and the same requests.
    • Two small corrections to the matrix text, neither a regression: F7's client-facing message is the generic "unreadable response" before and after; F2-before carries no reason field.
  • Tests at 6a346ccad1 (scoped to the changed files):
    • source-control-github GitHubPullRequestApi + gitHubPullRequestJson: 180 passed
    • contracts pullRequest: 5 passed
    • server orchestration-v2/runtimeLayer: 86 passed
    • Driver: targeted vp lint, vp fmt --check, and tsc --noEmit for apps/server pass. knip:check passes after 9f71f1b2ef registered the driver as a knip entry.
  • Branch: main merged in by a merge commit (6a346ccad1), then the evidence commit b12b6c393e and the knip fix 9f71f1b2ef. No rebase, no force-push.
  • CI: at b12b6c393e, Lint failed on knip ("unused file driver.ts"), which 9f71f1b2ef fixes. CI on 9f71f1b2ef was pending when this was written.
  • Rows not verified:
    • Rate-limited F5 variants: they would pause the server's rate limiter and spoil the rows after them. The F5a–d negative paths are covered.
    • F9, the REST check-runs fallback: it is not reachable through pullRequests.detail, only through the checks poll. It is covered by unit tests.
    • Live fine-grained token refusal: real GitHub is not reachable from this host, so every row is stubbed.
  • Model and harness: evidence lead, both proof auditors, and the evidence capturer were all Claude Opus 5.5 (Claude Agent), running in T3 Code.

Approvability

Verdict: Needs Human Approval

Macroscope's review found this PR requires human approval — The production change is a focused GitHub PR-detail fallback with additive contract coverage and extensive tests. Human review is still required because the PR adds a file-level directive disabling multiple static-analysis diagnostics, and an unresolved comment identifies a possible empty-value contract mismatch.

Needs human approval because:

  • Per-review cost limit exceeded (workspace setting). Approvability relies on correctness review in order to determine eligibility

📝 Walkthrough

GitHub pull request detail reads now retry without detailed check contexts for recognized permission refusals. Responses retain aggregate check status and report unavailable details through the pull request contract. Tests and recorded evidence cover refusal handling, codec validation, and degraded watch behavior.

Changes: GitHub check-data fallback

Layer / File(s)Summary
Unavailable-check detail contract
packages/source-control-core/src/server/PullRequestProvider.ts, packages/contracts/src/pullRequest.ts, packages/contracts/src/pullRequest.test.ts, apps/server/src/pullRequest/PullRequestService.ts
The provider and pull request detail shapes add optional checksUnavailable information. The service forwards it, and codec tests cover nonempty values, omission, and empty-string rejection.
GitHub check-context fallback
packages/source-control-github/src/server/GitHubPullRequestApi.ts, packages/source-control-github/src/server/GitHubPullRequestApi.test.ts, packages/source-control-github/src/server/gitHubPullRequestJson.ts, packages/source-control-github/src/server/gitHubPullRequestJson.test.ts, packages/source-control-github/src/server/pullRequestReads.graphql, packages/source-control-github/src/server/pullRequestReads.graphql.ts
The query can omit detailed check contexts while still requesting aggregate status. The API retries recognized permission refusals, preserves aggregate status, and maps unavailable details into the response. Tests cover refusal paths, pagination, unrelated errors, and transport failures.
Fallback scenario evidence
apps/server/scripts/evidence/pr-22987/driver.ts, apps/server/scripts/evidence/pr-22987/recorded/*, knip.jsonc
The evidence driver scripts GitHub responses and records request and result fixtures for successful reads, permission refusals, pagination, unrelated errors, transport failures, changed heads, and not-found cases. The driver is included in the server workspace entry list.
Degraded watch behavior coverage
apps/server/src/orchestration-v2/runtimeLayer.test.ts
Watch tests verify that repeated degraded reads do not stop watches or emit messages, and that a later data change emits one notification without duplication.

Explanation

The changes satisfy the coding requirements in [#22966]. GitHub detail reads keep the aggregate rollup and retry without check contexts after the recognized GitHub refusal. The fallback returns the remaining pull request data, an Overall check status row, and checksUnavailable. Mixed reviewer and check refusals recover. Unrelated errors, transport failures, and real read inconsistencies still fail. The shared provider result reaches detail and guide paths. Watch tests show that degraded reads remain active and preserve review, comment, conflict, and aggregate-state wake behavior. Tests cover the fallback and its negative controls.

Full details: Out of Scope Changes check

Explanation

The changes stay within [#22966]. Query, decoder, provider, contract, service, watch regression, and REST revalidation changes implement or verify degraded GitHub detail reads. The evidence driver and recorded fixtures provide automated verification for the same behavior. The knip.jsonc entry supports that driver. No unrelated provider behavior or unrelated production feature is identified.

1478-1535: 🚀 Performance & Scalability | 🔵 Trivial

Every degraded detail read starts with a request that is known to fail.

The code does not remember refusals. For an affected credential, each getPullRequestDetail call first sends PullRequestCore with detailedChecks: true. GitHub refuses it, and the code retries. A plain check-context refusal costs 2 GraphQL requests. A refusal during pagination costs 3 or 4. Watch sweeps and detail revalidation repeat this sequence for every watched pull request.

The PR does not cache permission denials on purpose, and the current behavior is correct. If GraphQL point usage becomes a concern for fine-grained PAT users, consider one of these changes:

  • Remember "check contexts refused" for each credentialFingerprint and host for a short TTL, for example a few minutes.
  • Start with detailedChecks: false while that entry is active.

A short TTL still lets a credential that gains the permission recover quickly.

Verify that providers return nonempty reasons.

PullRequestService.detailUncached forwards checksUnavailable unchanged. The provider contract permits any string, while PullRequestDetail requires a nonempty value. A provider that returns "" causes detail decoding to fail.

The current GitHub producer uses a nonempty literal, but the provider contract does not enforce this for future or alternate providers. Enforce the nonempty invariant in the provider contract or normalize the value before forwarding it.

Allow HTTP 403 for combined permission refusals.

When PullRequestCore returns HTTP 403 with only the recognized reviewer and check-context refusals, isRefusedDetailFieldsOnly rejects it because it requires status 200. The fallback with requestedReviewers: 0 and detailedChecks: false therefore does not run, so PR detail can fail even when the reduced request succeeds.
