Part 4 of 6 of the T3 Code redesign. Settings and the setup surfaces (guided setup, publish, link dialogs, diagnostics) don't follow the new design.

  • settings open in a floating panel with scoped navigation. Text keeps main's sizes: 14px/500 titles, 12px muted descriptions, 16px/600 section headings.
  • shortcut rows defer offscreen editors, so long keybinding pages lay out only what is visible.
  • the system dialogs, guided setup, publish dialog, pull request linking dialog and diagnostics cards are aligned with the design. Every configured agent stays reachable during setup.
  • server: partial session scans search farther on refresh.

Needs approval: Theo for vite.config.ts (lint ceilings only); Theo or Julius for packages/contracts (agentSessions, clientRpcPermissions, environment, git, ipc, keybindings, orchestrationV2, relayClient, rpc, settings).

unverified: native resource telemetry was unavailable on linux/x64 in both revisions; after reports that the resource monitor binary was not found. cpu and performance behavior were not verified. publish and pull request link submission were not performed. the pull request preview used fallback repository/number metadata, so title metadata is unverified. setup's after state shows the import-conversations page behind the modal. desktop, mobile, and remote connection modes were not exercised. no automated checks were run for this evidence-only pass.

both dev servers were stopped, the owned browser tab was closed, and both detached worktrees were removed. no code, commits, or pr content were changed.

Verification

Every layer, rebased on main 94690956fd, passes typecheck, knip, lint and format on Blacksmith on its own. At layer 6, the web suite passes (unit and browser). The desktop suite fails one libsecret test, which fails the same way on main. GitHub CI runs the full suite on every layer.

Done with Claude Code (Opus 5.5) and Codex (gpt-6.1-sol high) children in T3 Code.

Walkthrough

The PR adds conversation scanning and import with streamed progress, updates CLI authorization and relay installation, and expands Git and worktree workflows. It also revises onboarding, settings, themes, diagnostics, and shared UI components.

Changes: Conversation import and onboarding

Layer / File(s)Summary
Session scanning and import progress
apps/server/src/project/AgentSessionScanner.ts, apps/server/src/project/AgentSessionImporter.ts, apps/server/src/ws.ts, packages/contracts/src/*, packages/client-runtime/src/*
Truncated scans increase their budgets on later scans. Agent-session imports gain a streaming RPC that reports processed counts and completes with imported and skipped totals. Permission enforcement, server capabilities, archived message counts, and client progress state are updated.
Welcome route and setup wizard
apps/web/src/routes/welcome.tsx, apps/web/src/routes/__root.tsx, apps/web/src/components/onboarding/*, apps/web/src/onboarding/*
/welcome presents environment-scoped scans and conversation imports. The former first-run gate is removed, and a coordinator opens the setup wizard when its conditions are met.

Cloud authorization and relay installation

Layer / File(s)Summary
CLI authorization and cancellation
packages/shared/src/connectAuth.ts, apps/server/src/cloud/CliTokenManager.ts, apps/web/src/components/cloud/ConnectCliAuthSurface.tsx
Authorization requests can include a normalized device label and state-derived code. The browser offers explicit authorization and cancellation; matching loopback cancellation callbacks fail the pending authorization.
Relay installation progress and cancellation
packages/shared/src/relayClient.ts, packages/contracts/src/relayClient.ts, apps/web/src/cloud/relayClientInstallDialog.ts, apps/web/src/cloud/linkEnvironment.ts, apps/web/src/components/cloud/RelayClientInstallDialog.tsx
Install progress carries downloaded-byte and checksum facts. The dialog displays grouped install stages and offers cancellation while allowed; installation races against the dialog’s cancellation signal.

Git and worktree workflows

Layer / File(s)Summary
Branch, pull-request, and workspace selection
apps/server/src/vcs/GitVcsDriverCore.ts, packages/contracts/src/git.ts, apps/web/src/components/BranchPicker.tsx, apps/web/src/components/BranchToolbar*, apps/web/src/components/WorktreeBaseBranchPicker.tsx
Refs include commit timestamps. Pickers group local and remote refs, show selection and relative age, and include open pull requests and previous-worktree details in selection menus.
Commit, sync, and repository publishing
apps/web/src/components/GitActionsControl*, apps/web/src/components/GitCommitDialog.tsx, apps/web/src/components/PublishRepositoryDialog.tsx, apps/web/src/components/chat/PaneHeaderActions.tsx, packages/shared/src/keybindings.ts
Git controls add commit-and-push, pull, sync, and repository publishing. Commit selection moves to a dedicated dialog. Chat headers can render shortcut-mode Git controls, and mod+alt+p is added for commit-and-push.
Worktree setup and project automations
apps/web/src/components/chat/WorktreeSetupCard.tsx, apps/web/src/components/chat/ThreadAutomationsPanel.tsx, apps/web/src/components/chat/TimelineWorkGroupRows.tsx
Setup cards show elapsed time and setup details and can retry failed setup scripts. A project automation popover lists task status and timing and provides permission-gated Run now actions.

Settings and shared UI

Layer / File(s)Summary
Settings layout and configuration
apps/web/src/components/settings/*, apps/web/src/components/settings/scopedSettings.ts, apps/web/src/components/settings/SettingsPanels.tsx
Settings sections track scope and availability. Project override counts and reset actions are added. Provider, model, storage, scheduled-task, keybinding, connection, and diagnostics settings receive updated controls and layouts.
Theme editing and shared components
apps/web/src/components/settings/Theme*, apps/web/src/components/PageEmptyState.tsx, apps/web/src/components/ui/*, apps/web/src/components/pullRequest/*
Theme import supports staged multiple files and conflict handling. Theme editing adds color inputs and validation. Shared dialogs, toasts, empty states, and controls gain new variants and layouts.

Remove the real-module spread from the SettingsModelPicker mock.

SettingsModelPicker.tsx exports only SettingsModelPicker, so ...(await original()) adds nothing. It still loads the real module, together with chat/ProviderModelPicker and chat/TraitsPicker. Those can bring in heavy dependencies, and that defeats the purpose of the mock. The testing guideline says "vi.mock factories must not spread a real module that pulls in Shiki or the diff workers."

"Scan more" cannot reach past the fixed metadata byte budget.

The multiplier now scales the transcript count, operation budget, and record budget. The bytesRemaining budget on line 1392 stays at MAX_METADATA_BYTES_PER_SOURCE (64 MiB).

readCwd spends at least one METADATA_READ_BYTES (8 KiB) read per transcript. That limit allows about 8,192 transcripts per source, whatever the multiplier. Above that size, metadataBudget.truncated stays true on every scan. The UI keeps offering "Scan more", and each click repeats the same bounded work at a larger operation and record budget until scanMultiplier reaches 16.

Scale bytesRemaining with the multiplier, or cap the multiplier at the value where the byte budget binds.

Hide the change summary when the previous worktree is no longer a repository.

PreviousWorktreeMeta reads status.data?.workingTree.files.length. For a deleted or non-repository path, readStatusDetailsLocal returns NON_REPOSITORY_STATUS_DETAILS. That value has files: [], so changedFiles becomes 0.

resolvePreviousWorktreeSeed does not check that the directory exists. The menu can therefore show "no changes" for a worktree that was removed. This text is misleading.

Treat a result with isRepo === false as unknown, so the row shows only the age.

Gate the pull request list on canChangeThreadBranch.

checkoutPullRequestItemValue requires canChangeThreadBranch. The new pull request query and the selectPickerItem branch at Lines 685-689 do not. A defect in the import fiber leaves the progress stream open.

Effect.catch handles typed failures only. If importRecentAgentThreads dies, the forked fiber ends without calling Queue.fail or Queue.end. For example, dateTime() in AgentSessionImporter.ts uses DateTime.makeUnsafe, which can throw. The client then waits indefinitely on agentSessions.importWithProgress. The unary agentSessions.import RPC fails instead.

gitRunStackedAction in this file already handles this with matchCauseEffect. Use the same approach here.

The commit-and-push shortcut stops working when the right panel opens as a sheet.

The git.commitPush keydown listener lives inside GitActionsControl presentation="shortcut". That component mounts only through PaneHeaderActions inside panelLayoutControls. panelLayoutControls renders at Line 3460 only when rightPanelControlsAtRoot is true. It renders at Line 3493 only when !rightPanelControlsAtRoot && !rightPanelControlsInPanel.

In sheet mode with the panel open, rightPanelControlsInPanel is true and rightPanelControlsAtRoot is false. Neither site renders. PaneHeaderActions then unmounts. The shortcut listener and the default-branch confirmation dialog unmount with it. The shortcut stops working in that state, and an in-flight confirmation dialog disappears.

Mount a shortcut-only GitActionsControl outside the titlebar condition while rightPanelControlsInPanel is true. For example, render it near RevertConfirmHost with the same gitCwd, activeThreadRef, and draftId props. presentation="shortcut" renders no visible controls, so it adds no duplicate UI. The shortcut would then stay active whenever a git repository is open.

Wire the setup-script retry handler into WorktreeSetupCard.

WorktreeSetupCard documents onRetry as the action that reruns a failed setup script, and its Retry button requires that prop to be non-null. WorktreeSetupTimelineRow and BackgroundWorktreeSetupChip omit it, so the card's setup-script Retry button can never render. The separate TimelineWorkEntryRow retry control does not pass this prop to the card.

Wire the callback for the associated workspace-preparation run into both card call sites, or remove the card-specific retry UI if that separate control is intentional.

apps/web/src/components/chat/WorktreeSetupCard.tsx:313: onRetryWorkspacePreparation only retries failed prepared runs; an asynchronous setup-script failure can coexist with a running agent, and the snapshot has no run id. failed prepared runs already expose retry in TimelineWorkEntryRow; wiring that callback here would not safely retry the script.

@maria-rcks You're right. I conflated retrying a failed prepared run with rerunning an asynchronous setup script.

onRetryWorkspacePreparation is not a safe handler for this card. A setup-script failure can coexist with a running agent, and the snapshot does not identify a prepared run to retry. TimelineWorkEntryRow already handles eligible failed prepared runs.

I withdraw the finding. No callback wiring is required to address it.

5Learning: In apps/server/src/orchestration-v2/ProviderRuntimeRecoveryService.ts, startup recovery intentionally cancels nonterminal preparing runs, including runs with workspacePreparation, for both ordinary threads and delegated children. RestartContinuation resumes only eligible running turns. The prepared-run.retry command requires failed workspace preparation and does not accept preparing or cancelled runs. Do not recommend automatic preparation retry during startup recovery as a missing recovery path; it would change the shared restart policy and could repeat a partially completed setup script.

Stop the submit shortcut while recording a keybinding.

isDialogSubmitShortcut does not reject events whose default action was prevented. A ⌘/Ctrl+Enter keydown handled by KeybindingField can therefore bubble to the form and submit before the new keybinding state is rendered.

Gate the new Pull, Sync, and Commit & push rows on source-control write permission.

renderActionMenuItem disables its rows with !canWriteSourceControl || item.disabled. renderMenuRow and runPull do not apply this check. The Commit & push, Pull, and Sync rows come from buildSyncMenuItems, which has no permission input. A connection without AuthSourceControlWriteScope therefore sees these rows enabled. runSync calls runPull, and runPull has no scope check. A click sends a pull request that the server can reject. The user then sees a "Pull failed" toast instead of a disabled row.

Apply the check in renderMenuRow so all rows follow one rule. Add an early return in runPull.

all source-control menu rows now respect write permission, and runPull returns before running when permission is absent. this also guards the pull part of sync.

@maria-rcks The supplied code confirms both fixes. renderMenuRow disables rows when write permission is absent. runPull returns before pullAction.run(), which also guards the pull path in runSync. This addresses the finding.

Guard the empty key in the resting-row pill.

An inactive row renders <KeybindingPill value={row.key} /> with no check for an empty key. KeybindingPill turns "" into a single "+" key cap. The split gives [""], so endsWithPlusKey is true, the empty token is popped, and "+" is pushed. An unassigned binding beyond the first 16 rows can therefore show a + shortcut until the row becomes active. The active branch already shows "Unassigned", and the old KeybindingKeyControl checked row.key.length > 0.

Keep a literal "+" key when splitting shortcut labels.

splitShortcutLabel runs label.split("+").filter(Boolean) whenever the label contains +. This drops a plus key:

  • "Ctrl++" becomes ["Ctrl"].
  • A macOS label such as "⌘+" becomes ["⌘"].

The key caps and the visible shortcut lose a key. aria-label still has the full label. KeybindingPill in KeybindingsSettings.tsx already handles this case.

Treat present undefined override values as absent when counting overrides.

summarizeProjectOverrides counts a key as overridden whenever Object.hasOwn(override, key) is true. Forward-compatible decoding can keep project-setting values it does not recognize as properties that are present but undefined. Each such entry inflates countByProjectKey. It also adds the entry to the bulk reset list. The scope menu then reports "N projects override some settings" for projects that override nothing. The reset then sends writes for those projects too.

Check for a defined value instead.

Add the client guard for agentSessionsImportWithProgress.

This PR adds agentSessionsImport to CLIENT_GUARDED_RPC_SCOPES. The streaming variant agentSessionsImportWithProgress is not listed. The server requires AuthOrchestrationOperateScope for both methods, and client.ts registers the new method as a stream command. Without a client guard, a session without the operate grant gets no local permission check on the stream path. It sees a server authorization error instead. gitRunStackedAction is guarded in the same way.

Add the entry now so the web client's streaming import does not need a follow-up change.

Remove the new raw-control ceilings and fix the controls.

apps/web/src/components/settings/OpenSourceLicenses.tsx uses a styled raw <a> for the project-source row. apps/web/src/components/settings/SettingInheritance.tsx uses a styled raw <button> for project rows. These new ceilings make t3code/no-styled-raw-controls accept the violations instead of enforcing the components/ui control contract. (raw.githubusercontent.com)

Use suitable Button or InlineButton variants, then remove these ceilings. The configuration comment explicitly says not to add ceilings to pass lint. (raw.githubusercontent.com)

As per path instructions, use components/ui controls instead of styling raw interactive elements.

A localStorage write failure blocks setup completion.

setLocalStorageItem throws LocalStorageOperationError when storage is unavailable or full. This call runs after persistClientSettingsUpdate has already saved onboardingCompletedAt. The throw rejects completeOnboarding(), so finish() in WelcomeWizard shows "Could not finish setup" and never calls onDone.

Each retry hits the same failure, and the dialog stays open. The coordinator also cannot reopen the wizard later, because onboardingCompletedAt is already set. The local flag is only a secondary marker, so it should not fail the whole flow.

Move progress pacing into AgentSessionImporter.

This RPC handler owns the 250 ms reporting policy. Keep queue delivery here, but let the importer control when it reports progress. The server guidance says, “A transport handler does three things: decode the request, call one service method, and map the service's typed errors to the transport's error. Nothing else.” (raw.githubusercontent.com)

As per coding guidelines and path instructions, transport handlers should only decode, call one service method, and map typed errors.

Guard keyboard submission for denied webhook tasks.

submit() already prevents the !canOperate case because it checks the same AuthOrchestrationOperateScope used by canOperate. However, it does not check draft.enabled && draft.scheduleMode === "webhook" && webhookDenial !== undefined. Cmd/Ctrl+Enter can therefore send an upsert request for an otherwise valid form. ScheduledTaskService.upsert rejects that request with the policy error, and the form shows a save error.

Use one canSubmit value for both save paths.

Assert the new progress facts in the relay installer tests.

The successful-install test records only event.stage, so it does not detect missing downloadedBytes or checksumVerified. Extend it to assert both facts. Update the checksum-mismatch test to collect progress events and assert that it never emits checksumVerified: true; it currently calls install, which cannot observe progress events.

Preserve onboarding state when opening provider setup.

The Set up link navigates from /welcome#setup to /settings/providers, which unmounts the wizard. The current welcome route also does not pass resumeEnvironmentId to WelcomeWizard; it uses the agents: hash only to select an import environment. Preserve a return target and restore the wizard's selected environment after provider setup.

Remove the redundant GitActionsControl mount.

This mount passes listenForShortcuts={false} and renders no UI. ChatView now mounts its own shortcut-only GitActionsControl that listens for the shortcut. This instance does no useful work.

It still mounts a status query, revalidation, and a draft-branch sync effect for every chat view. It stays mounted when the lg:flex container is hidden. The doc comment on Lines 9-11 also describes behavior that this instance no longer provides.

Remove the GitActionsControl block. Remove the gitCwd and isGitRepo props if no other code uses them. Update the doc comment.

Gate the shortcut-only GitActionsControl on embedded and background views.

Each mounted ChatView registers its own window keydown listener for git.commitPush. listenForShortcuts defaults to true, and this mount is not gated on embedded or backgroundThread. Other chat shortcuts in the same component are gated with enabled: activeThreadId !== null && !backgroundThread.

An embedded side chat renders inside its parent's panel, and a background thread view can stay mounted. Each one can register a listener for the same chord. The first listener to run calls preventDefault(), and the others return early. The commit and push then run for whichever control registered first, which may not be the thread the user is focused on.

Pass listenForShortcuts={!embedded && !backgroundThread}. PaneHeaderActions already opts out with listenForShortcuts={false}.

Open the imported project after automatic setup.

When the empty home triggers WelcomeWizardCoordinator, finishAfterImport passes the imported projectRef to onDone. The coordinator ignores that argument and navigates to /, so the user remains on the generic home screen. Fixing /welcome's separate callback does not change this coordinator flow.
