Problem

Updating everything delayed this app's restart. Tool updates also queued behind unrelated installers and repeated discovery work.

Change

Choose updates in device dropdowns, with versions below each title. This app restarts first, selected T3 connections update next, and tools run last. Resume is on by default and follows saved settings.

Independent tool instances can run together. Matching version lookups share one request, and each tool update now saves one fresh ownership scan. Connection updates fetch the archive and checksums together. WSL startup runs one full runtime check instead of two.

Scope and approval

Maintainer direction and scope approval is pending; no approved discussion is linked.

Verification

  • vp run check:changed: 574 tests across 35 files, all 29 package typechecks, format, lint, knip, and GraphQL checks passed.
  • Regression tests cover ordering, cancellation, cache invalidation, changed provider settings, runtime repair, and failed-install cleanup.
  • Linux scratch runs used a real release. Full update-time gains remain unmeasured; Windows and macOS installs were not tested. Native app installs were mocked. Resume OFF is unavailable with running WSL backends. Damaged resume-policy state fails closed with repair steps.

Latest update picker: device dropdowns, aligned versions, and optional thread resume

Built with GPT-6.1-Sol high in Codex and Opus 5.5 high in Claude Code, through T3 Code.

🟠 High sidebar/updateEverythingPlan.ts:208

Opening or reloading a second window while the original window is downloading or counting down pauses the healthy app update, forcing a manual Retry. The second window sets recoveringClaims even though the original renderer still owns the claim, so this branch marks the plan paused; the owner then fails its phase check and releases the claim. Confirm the claim owner is actually abandoned before pausing the plan.

No longer relevant as of 278e64c34f17f4f2f0a658f075d0c2efb74e8792

Fixed in 0cc17105686e4a2e8243a1a62b2e0e5af403d1bf. Each renderer holds its own Web Lock before it can claim work. Recovery checks the observed owner, then atomically rechecks the same plan, phase, item and claim before pausing. A live owner is left alone; its exit wakes recovery. Added healthy/dead owner, claim-change and phase-change regressions plus real Web Locks/IndexedDB tests.

When the catalog is ready but there are no hostedByThisApp machines, waitForHostedMaintenance rejects with A local connection is not ready, blocking desktop updates in remote-only mode. The hosted.length === 0 rejection and the hosted.length > 0 requirement in isHostedMaintenanceReady both cause this; treat an empty hosted set as ready once the catalog is ready.

The capsule keeps showing stale progress until the entire runUpdatePlan call finishes, so completed devices remain pending and failures stay hidden while other updates are still running. Store and snapshot notifications only set coordinatorAgain while the coordinator is awaiting execution; refresh showPlan independently of that serialized loop.

📝 Walkthrough

The change adds a per-device update picker and persisted plan execution with recovery, retry, and status controls. It also carries thread-continuation choices through desktop and server update flows, and changes provider-update coordination, version lookup, and runtime installation behavior.

Changes: Update plan flow

Layer / File(s)Summary
Build and confirm update selections
apps/web/src/components/sidebar/updateEverything.logic.ts, apps/web/src/components/sidebar/UpdateEverythingDialog.tsx, apps/web/src/components/sidebar/useUpdateEverything.ts, apps/web/src/components/sidebar/updateEverythingOptions.ts, packages/contracts/src/clientRpcPermissions.ts
The app collects update options by device, applies availability and permission checks, and returns selected item keys with an auto-resume choice.
Persist and execute update plans
apps/web/src/components/sidebar/updateEverythingPlan.ts, apps/web/src/components/sidebar/updateEverythingPlanStore.ts, apps/web/src/components/sidebar/updateEverythingExecution.ts, apps/web/src/components/sidebar/updateEverythingMaintenance.ts, apps/web/src/components/sidebar/updateEverythingDesktop.ts
Plans are stored in IndexedDB. Execution applies readiness checks, claims, ordered phases, recovery, retries, desktop download handling, and hosted-maintenance waits.
Coordinate plans and present status
apps/web/src/components/sidebar/updateEverythingRun.tsx, apps/web/src/components/sidebar/SidebarUpdatePill.tsx, apps/web/src/components/sidebar/SidebarUpdateCapsule.tsx, apps/web/src/routes/__root.tsx, docs/user/updating.md
The coordinator starts, resumes, pauses, and dismisses plans. The picker and capsule display plan actions and update sequencing.

Thread-continuation control

Layer / File(s)Summary
Define continuation contracts
packages/contracts/src/environment.ts, packages/contracts/src/ipc.ts, packages/contracts/src/resourceTelemetry.ts
Contracts add capability fields, restart-policy messages, and an optional continuation choice for desktop update commits.
Apply policies during desktop updates
apps/desktop/src/telemetry/DesktopTelemetryPublisher.ts, apps/desktop/src/updates/DesktopUpdates.ts, apps/desktop/src/updates/DesktopRemoteUpdates.ts, apps/desktop/src/ipc/methods/updates.ts, apps/desktop/src/preload.ts
The desktop sends per-source policies, waits for matching acknowledgements, validates backend state, and carries the continuation choice through installation.
Persist and enforce server policies
apps/server/src/updateRestartPolicy.ts, apps/server/src/resourceTelemetry/DesktopTelemetryReceiver.ts, apps/server/src/desktopUpdate/DesktopAppUpdate.ts, apps/server/src/cloud/selfUpdate.ts, apps/server/src/orchestration-v2/*, apps/server/src/environment/ServerEnvironment.ts, apps/server/src/server.ts
The server persists restart policies, reports desktop capability, passes continuation choices, and checks vetoes during runtime recovery.

Provider update behavior

Layer / File(s)Summary
Update providers and refresh provider state
packages/client-runtime/src/state/server.ts, packages/contracts/src/clientRpcPermissions.ts, apps/server/src/provider/ProviderRegistry.ts, apps/server/src/provider/providerMaintenanceRunner.ts
Provider updates use scoped permissions and per-environment instance serialization. Post-update refresh resolves current maintenance ownership and refreshes provider state.
Coordinate latest-version lookups
packages/provider-core/src/server/ProviderLatestVersions.ts
Concurrent cached lookups share pending results. Fresh reads and invalidation can replace pending entries.

Runtime installation and archive retrieval

Layer / File(s)Summary
Promote and validate WSL runtime
apps/desktop/src/wsl/DesktopWslEnvironment.ts, apps/desktop/src/backend/DesktopBackendConfiguration.test.ts, apps/desktop/src/wsl/DesktopWslEnvironment.test.ts
The WSL installer promotes extracted files before executable validation and removes unsuccessful promotions. Probes test whether the runtime executable is executable.
Fetch pinned runtime archive and checksums together
apps/server/src/cloud/pinnedRuntime.ts, apps/server/src/cloud/pinnedRuntime.test.ts
Archive and checksum downloads start concurrently. Checksum validation completes before archive extraction.

Merge Risk: 🔵 Low · up to babe1

The update flow works as described. One remaining edge case: if a release checksum file is missing the expected archive entry, the install error is reported only after the whole archive downloads. This is minor and can be addressed before or after merge.

Explanation

The description follows the template's Problem, Change, Scope and approval, and Verification sections, and explains the update-order change, the performance fixes, and the test results. It falls short in two places. The Scope and approval section says maintainer direction and scope approval is pending and links no approved discussion. The template requires a triaged issue or explicit maintainer approval, or a justification for a small obvious fix, and none is given. The Verification section gives concrete commands and counts, but the counts (574 tests across 35 files) differ from the PR objectives (566 tests across 34 files), and the description does not explain the discrepancy.

Resolution

  1. In Scope and approval, link the triaged issue or the discussion with explicit maintainer approval of the direction and scope, including the approval comment. If no approval exists, state why this change qualifies as a very small, focused fix of an obvious bug, or wait for maintainer approval before merging. 2) Reconcile the verification counts. The description reports 574 tests across 35 files, while the PR objectives report 566 tests across 34 files. State the final run's numbers and the commit they came from. 3) Consider splitting the change. The description covers update selection UI, update ordering, provider caching, WSL runtime checks, and archive downloads. Describe why these belong to one fix, or split independent fixes into separate PRs, as the template asks.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Tell the user when startUpdatePlan starts nothing.

startUpdatePlan returns { status: "empty" } in two cases:

  • every selected key disappeared from operations after the dialog opened, for example because a connection dropped or a permission changed
  • snapshot.ready is false

In both cases, the dialog closes and nothing happens. The user gets no feedback. The storage-failure path already shows a toast, but the other "empty" causes do not. Show an info or warning toast for "empty", as the code already does for "busy".

🩺 Stability & Availability | 🟠 Major | ⚡ Quick win

Manual desktop installs now fail whenever any local connection is not ready.

This exported waitForHostedMaintenance now gates three manual install paths:

  • the sidebar pill (installLocalUpdate and onRestart in SidebarUpdatePill.tsx)
  • handleDesktopUpdateButtonClick in LegacySidebar.tsx (Lines 3564-3565)
  • handleButtonClick in SettingsPanels.tsx (Lines 227-228)

The helper behind it, waitForHostedMaintenanceInRegistry, rejects immediately in these cases:

  • the catalog snapshot is not ready
  • there are no hosted machines, for example when the local environment is disabled
  • any hosted machine is not connected or not session-ready, for example a WSL backend that failed to start or a disabled WSL connection

In each case, the user sees "Could not install update: A local connection is not ready", and the desktop update does not install. Before this change, these buttons called bridge.installUpdate() directly. Installing an update is often how users recover from a broken local backend, so this blocks a common recovery path.

The helper has a second problem: it has no timeout. If a provider update stays in running, the install waits forever, and the button stays pending.

Rejecting is correct for the plan runner, where a not-ready local connection pauses the plan. Manual installs need a different gate. That gate should wait only for queued or running provider work on hosted machines that are connected, and it should never reject because a machine is unavailable.

Proposed split between the plan gate and the manual-install gate

Fixed in 0cc17105686e4a2e8243a1a62b2e0e5af403d1bf. Manual Restart in the pill, legacy sidebar and Settings now preserves the previous recovery path when a backend is unavailable and no busy hosted tool update was observed. Once work is observed, the helper tracks its environment/provider identity, including disconnected hosts, and requires a terminal result with readiness restored. Missing work or state rejects. There is no forced timeout. Automatic plans keep the strict maintenance gate. Added regressions for unavailable backends, queued/running work, readiness loss, and disappearing machines/providers/state.

@Bil0000 Verified the helper, manual callers, and regression coverage. Manual installs use waitForHostedProviderWork(). Automatic plans retain the strict maintenance gate.

The helper preserves recovery when no busy hosted work was observed. Once work is observed, it tracks provider identity and requires a terminal result with readiness restored. Missing work or state rejects.

Keeping no forced timeout is appropriate here: a timeout must not permit restart during an active tool update. My earlier timeout suggestion was unsafe.

I inspected the tests but did not run them.

Fixed in 0ee66d1048976d88e2eec0dfabfd7241fd80d632. On the unchanged source version, awaiting-local now checks the foreign owner. Regression cases cover live/dead owners and concurrent claim, phase, or plan changes.

Retrying a paused plan can dispatch a second update for a server that is still updating in another window, and the original result then cannot settle its item because the claim ID has been cleared. When the other window’s update state is renderer-local, resolve(item, true) returns unknown; this block resets that item to pending without checking whether its claim is still alive. Preserve claims owned by live renderers before resetting items.

Fixed in 0ee66d1048976d88e2eec0dfabfd7241fd80d632. Retry checks foreign non-app claimed owners outside the transaction, then rechecks the plan, phase and exact claim inside it. Live or unchecked replacement claims block the whole Retry. Own idle, app, and settled unknown work remain retryable. Query failure blocks Retry without stopping storage. The final dispatch check also rejects a claim reset during admission. Added failing-then-passing recovery and dispatch regressions.

apps/web/src/components/sidebar/updateEverythingRun.tsx: 1

705-707: 🚀 Performance & Scalability | 🔵 Trivial | ⚡ Quick win

Skip coordinator wakes when no update plan is active.

UpdateEverythingCoordinator calls wakeUpdatePlan() on these events:

  • every updateOptionsSnapshotAtom change
  • every desktop state change

The snapshot atom depends on these atoms for every environment:

  • presentations
  • sessions
  • provider snapshots
  • server update states

The desktop state changes on each download progress event. Each wake does about three IndexedDB read transactions:

  • readPlanForDisplay before the run
  • runUpdatePlan's store.read()
  • readPlanForDisplay after the run

These reads happen even when no plan exists, which is the normal state. This is background I/O on a hot reactive path that is always mounted.

Plan creation already wakes the coordinator from two places: startUpdatePlan and the store.subscribe listener. A wake from the snapshot or the desktop state is therefore only needed when a plan is displayed. Add a guard on displayedPlanId. Keep the initial mount wake and the install-failure branch as they are.

Synced from GitHub

The latest commits fix abandoned restart claims, live foreign Retry claims, and idle IndexedDB reads. The picker now has device dropdowns and a per-update thread resume choice, with capability checks and durable recovery enforcement.

Verified on Ubuntu 24.04: vp run check:changed passed (339 tests in 27 files, all 29 affected package typechecks, format, lint, knip and GraphQL checks). The four focused browser files passed 24 tests. Native installs were mocked. Updated screenshots and the WSL resume-OFF limit are in the description.

When requestUpdateRestartPolicy(..., continueRunningThreads: true) is rejected, the backend keeps its persisted OFF policy, but this function still clears the publisher state and has already removed the local policy with Ref.getAndSet. Later restarts—including a retry with resume ON—therefore continue vetoing running threads. Retain the request and retry disarming until the backend acknowledges it; clear the publisher state only after acknowledgment.

Preserve specific messages for expected install-preparation refusals.

The four preparation checks use Effect.die(new Error(...)). The outer Effect.catchCause treats these defects as unexpected install failures and passes DesktopUpdateUnexpectedActionError.message to recoverFailedInstall. This stores only "Desktop update install action failed unexpectedly." in the failure state and sends the same generic text to logUpdaterError.

Use typed Schema.TaggedError failures with fixed messages for these expected refusals. Handle them with Effect.catchTags before the generic catchCause, then pass their messages to recoverFailedInstall. Keep the existing admission refusals unchanged; those return accepted: false without entering the install flow. Add focused assertions for the specific preparation messages.

A corrupt policy file prevents server startup.

make maps only NotFound to an empty state. A decode failure, or a read error other than NotFound such as a permission error or EISDIR, fails the UpdateRestartPolicy layer. server.ts provides UpdateRestartPolicy.layer into layerServerApplication, and Layer.launch(layerMakeServer) runs that composition. The server cannot start until the file is repaired or removed.

Falling back to an empty state would discard the veto state. isVetoed reads the set built from entries[].runIds. RestartContinuation.ts returns early when isVetoed is true, and ProviderRuntimeRecoveryService.ts excludes vetoed runs from continuation. An empty fallback can resume threads that the user kept stopped after an update. Handle an unreadable or invalid file so that vetoed runs stay blocked. Alternatively, report the failure with a clear recovery message. Do not silently clear the veto state.

This is the only branch in the Stream.runForEach handler that can fail. It calls sendControlMessage, which can fail with DesktopTelemetryControlFailed or DesktopTelemetryControlStalled. When it fails, runForEach ends, and the trailing Effect.catch only marks health as degraded. After that, the server ignores every later hello, snapshot, and desktopUpdateStatus report until it restarts. Remote desktop updates and host-power telemetry stop working.

Handle the send failure inside this branch so that one failed acknowledgement does not end the read loop. The desktop publisher already times out after 15 seconds when the acknowledgement does not arrive. This branch also skips recordContact, which every other branch calls.

✅ Addressed in commits 83c2155 to 379b270

Fixed in 43b0706ce381b0e05206eb599152b6faea2d4ce8. Restart-policy messages record contact, and acknowledgement write failures are handled inside that branch. The read loop continues and the publisher keeps its existing acknowledgement timeout. A regression injects a control write failure, then verifies later hello, update status and telemetry snapshot messages are still received.

@Bil0000 Thanks. The supplied code confirms that restart-policy messages record contact and handle acknowledgement write failures locally. These failures no longer terminate the telemetry read loop. The reported regression covers subsequent message reception.

Addressed the five current review findings in four focused commits. vp run check:changed passed: 351 tests in 27 files, all 29 package typechecks, format, lint, knip and GraphQL checks. The separate four-file browser run passed 26 tests. Native installs remain mocked.

The earlier idle coordinator note in review https://github.com/pingdotgg/t3code/pull/23870#pullrequestreview-5622024420 was addressed in a256231: option and desktop notifications skip storage when there is no plan or running coordinator. Browser regressions assert zero idle IndexedDB reads while preserving startup, focus, saved-plan and readiness wakes.

Maintainer scope approval is still pending, as stated in the description.

🟠 High sidebar/updateEverythingRun.tsx:451

Provider plan execution can install a version different from the persisted item.targetVersion and still mark the item done. This RPC omits the target, so ProviderMaintenanceRunner.updateProvider resolves the latest version instead; pass item.targetVersion in the RPC input to keep execution pinned to the saved plan.

No longer relevant as of 20af5e52035431b4a3d00e2099eeff774991470c

Fixed in 20af5e5203. New provider plans explicitly select latest, display that intent in the picker, and use the existing latest installer path. Saved numeric plans remain strict and send their exact target; a changed available version skips dispatch. This avoids pinning installs that have no manifest recommendation and closes the old N-to-N+1 race. The focused browser cases cover latest installers, legacy servers, and old numeric plans; the final changed-file gate passed 363 tests and the integrated browser batch passed 30 tests.

If an OFF preparation rollback misses an ACK, every later install fails at releaseInstallRestartPolicy(true), even after the backend is removed, so updates stay blocked until the app restarts. The failed rollback retains the original instances, and subsequent installs request ACKs from those same IDs; reconcile them against the current pool before retrying.

No longer relevant as of 20af5e52035431b4a3d00e2099eeff774991470c

Fixed in f837441879. Rollback now keeps only original backend objects still active in the pool. Removed instances and same-ID replacements receive no old rollback request; live original instances still must ACK. Three RED regressions now pass, and all 42 DesktopUpdates tests pass. Native installs remain mocked.

74-74: 📐 Maintainability & Code Quality | 🔵 Trivial | ⚡ Quick win

Get HttpClient once in the layer, not on every refreshAfterUpdate call.

The service interface now declares HttpClient.HttpClient in the R channel of refreshAfterUpdate. Each caller must therefore provide HttpClient. The runner does this at Line 458 in providerMaintenanceRunner.ts. This exposes an implementation detail of the enrichment step in the public contract. The layer already gets its other dependencies at construction: instanceRegistry, manifestService, latestVersions, fileSystem and path. The services guideline says that "Dependencies come from the environment (yield* FileSystem.FileSystem) ... so the types of make and layer show what they need."

Get HttpClient in the layer, provide it inside the enrichment pipe, and remove R from the interface. The runner's Effect.provideService(HttpClient.HttpClient, httpClient) call can then be removed.
