Problem

When the local desktop backend repeatedly crashes before readiness, it cannot serve the renderer, so the app shows no startup diagnostics. Reproduced in the real Linux Electron app by removing projection_threads.branch_pull_request_json from an isolated database copy: the child repeatedly exited with code=1 and no such column, with no visible error.

Change

Show an asynchronous native error dialog after three consecutive startup failures. It displays the failure reason and backend log path, and Copy Diagnostics copies both. Backend retries continue while the dialog is open. Readiness resets the failure streak; bounded preflight retries retain their existing failure handling.

The committed fixture script recreates the isolated database failure and captures the real desktop without production hooks.

Scope and approval

Fixes #10517

Triaged bug via the automated issue flow. Accepted issue and maintainer triage.

Verification

Follow-up validation: 46 desktop backend tests passed, including a stop/start regression that failed before resetting the failure streak. Desktop typecheck and targeted lint/format passed. Synthetic fixture experiments verified signal cleanup, explicit source attribution, helper timeouts, and independent server-entry restoration. The captures below retain their stated revisions; the later stop/reset path has test proof and no native recording.

  • Red first: the focused regression test failed on main because repeated pre-readiness exits produced zero error dialogs. After the fix and merging main, both backend test files pass: 12 tests. Coverage includes copying the reason/log path, bounded preflight followed by crashes, missing server entry, and continued retries while the dialog stays open.
  • Scoped desktop typecheck, lint, and diff whitespace checks pass.
  • Real Electron 44.9.3 on Ubuntu 24.04/Xvfb, native GTK light/dark, whole-display 1440×900 and 390×900. Fixture matrix and Corrected evidence index, recordings, provenance, differences and row status.

Evidence: launch the same missing-column database; observe repeated backend exits; after the third failure, keep the dialog open through later retries, then activate Copy Diagnostics. Recordings show timestamped steps and same-session clipboard readback. The four missing-column pairs use exact desktop-main rebuilds of base ef92441313 and head be1903680c; unchanged server/web assets are shared and disclosed. Other variants retain explicitly attributed historical evidence with identical relevant source blobs. The corrected index withdraws the contaminated historical dark baseline.

Visible changes: the native error dialog appears on the previously empty desktop, including its message, reason, log path and two actions. Isolated run-home names differ in the path text. Matched healthy-startup controls have zero differing pixels. The index includes all other viewport/theme pairs and cancellation recordings.

Unverified: macOS and Windows native presentation, WSL preflight/fallback paths, unavailable-log text branch, config-resolution failure fixtures, readiness-reset/new-streak sequence, distinct spawn/readiness failures, and native dialog/clipboard rejection. The unavailable-log fixture instead exposed the existing lazy writer advertising a path it cannot append to; the index does not claim that branch was captured. Bare Xvfb has no window manager, so title-bar dismissal/focus behavior is unverified. Web/mobile/contracts/providers are unaffected.

Models: Claude Opus 5.5 and gpt-6.1-sol, through Claude Agent and Codex in T3 Code.

Approvability

Verdict: Approved at 0c33366

Macroscope's review found this PR approvable — The production change is a focused, tested desktop startup failure fix that adds diagnostics after repeated backend failures without altering normal startup or retry behavior. The added capture harness has a separate Medium-severity recorder-liveness concern that can cause truncated evidence to be reported as successful.

📝 Walkthrough

The desktop backend now reports repeated startup failures through a native dialog with the failure reason and log path. The dialog can copy diagnostics. Linux capture tooling records configured startup failure scenarios and dialog interactions.

Changes: Backend startup failure diagnostics

Layer / File(s)Summary
Track repeated startup failures
apps/desktop/src/app/DesktopObservability.ts, apps/desktop/src/backend/DesktopBackendManager.ts
The output-log shape exposes an optional file path. The manager tracks consecutive start failures, excludes preflight retries, resets the count when ready or stopped, and invokes the notification callback after three counted failures.
Show failure details and copy diagnostics
apps/desktop/src/backend/DesktopBackendPool.ts, apps/desktop/src/backend/DesktopBackendPool.test.ts
The primary backend shows a native dialog with the failure reason and log path. Selecting the copy option copies diagnostics. Tests cover startup crashes, continued retries, preflight failures, and a missing server entry.
Capture startup failure scenarios
scripts/fixtures/issue-10517/capture.py, scripts/fixtures/issue-10517/README.md
The capture script prepares configured fixtures, records application and dialog behavior, and restores modified artifacts during cleanup. The README documents prerequisites, setup, and capture controls.

  • test(desktop): capture fixture restores the checkout on SIGTERM and records real sources02fbdb6

Fixed both fixture findings in 02fbdb6a74. SIGTERM/SIGHUP/SIGINT now enter cleanup, restore the swapped bundle and renamed server entry, and stop tracked children; subprocess experiments reproduced the old leak and verified restoration with zero surviving tracked children for each signal. Source refs are now required, resolved to commits, and recorded alongside both bundle hashes; invalid refs and stale fixture state are rejected before mutation. Normal-run cleanup and Python compilation also passed. Production code is unchanged; the existing evidence retains its stated capture revisions.

  • fix(desktop): explicit stop resets the backend start-failure streakd4d84c8

Addressed all three CodeRabbit findings in d4d84c8a96. Explicit stop resets the failure streak; the new stop/start regression failed with one dialog instead of two before the fix and now passes. All 46 desktop backend tests, desktop typecheck, and targeted lint/format passed. Capture helper commands now have bounded timeouts; fault injection verified timeout cleanup and independent server-entry restoration when bundle restoration fails. Python compile/format passed. Existing captures retain their documented revisions; stop/reset is verified by the regression test, without a new native recording.

  • fix(desktop): evidence capture drops an inherited VITE_DEV_SERVER_URLf53f468

Fixed the inherited dev-server URL finding in f53f468795: the capture child environment now removes VITE_DEV_SERVER_URL alongside the other dev origins. Executing the environment setup with inherited fake URLs confirmed they are absent from the child environment while the parent environment remains unchanged. Python compilation and whitespace checks passed.

  • fix(desktop): evidence capture fails when the recording is missing or truncated0c33366

Fixed recorder validation in 0c333664e9. Capture now rejects early recorder exits, checks shutdown status, and probes output duration before recording completion. Experiments reproduced false success on the old script and verified rejection of nonzero/zero early exits, missing output, garbage output, and too-short valid video; a real ffmpeg video passed. Both checkout artifacts were restored and all tracked children exited in every run. Python compilation, formatting and whitespace checks passed. Production code and the published capture revisions are unchanged.
