Creating a worktree from origin could time out during a healthy fetch on a busy repository. That fetch inherited the 30-second command limit even though the following checkout allows five minutes.

fetchRemote now uses the same five-minute bound as worktree creation, including its existing ref-lock retry and missing-branch fallback. Slow fetches also stay outside the short-command semaphore, so they do not hold slots needed by status commands. A genuinely hung fetch can now take five minutes to fail.

The regression uses real git and a local bare remote with an Effect test clock: a fetch lasting over 30 seconds succeeds and updates the remote ref. Removing the timeout override reproduces the failure. The existing timeout test still proves that a hung fetch is bounded and not retried.

After merging current main, all 166 GitVcsDriverCore tests, server typecheck, targeted lint and formatting pass at e0882fa. Fresh independent Opus and Sol reviews found no blocking defects.

The broader test run exposed a local executable-bit fixture failure on cups; current main CI already passed that fixture. One checkout-index --force call makes the test file on disk match its staged executable mode, retaining both mode-change assertions. The cause of the environment difference was not identified. A real launch against a slow external remote was not exercised; no UI changes require screenshots.

Explicit maintainer approval of the longer timeout policy remains a landing requirement.

Original fix by @watson in #18537. Maintainer takeover by Claude Opus 5.5 and Claude Fable 5.1 through T3 Code, independently reviewed by Claude Opus 5.5 and GPT-6.1-Sol through the Codex harness.

Approvability

Verdict: Needs Human Approval

Macroscope's review found this PR requires human approval — This focused fix extends production remote-fetch operations from the 30-second default to a five-minute timeout and changes their semaphore treatment, affecting worktree creation and background refreshes. Because it changes a product default, the timeout policy and broader runtime impact require human review.

📝 Walkthrough

Remote fetch attempts now use a 300-second timeout instead of the default 30-second timeout. Tests cover timeout behavior and verify that a fetch delayed by 31 seconds updates the remote-tracking ref.

Merge Risk: ⚪ Minimal · up to 89471

Fetches on busy repositories can now finish instead of timing out after 30 seconds. A genuinely hung fetch takes up to five minutes to fail. No merge-blocking risk remains.

Security architecture risk: 🔵 Low · up to 89471

The change preserves existing repository access and permissions. It allows slow fetches to finish, but also permits more long-running fetches at once, creating a small availability risk on the machine running the server.

Retained concerns

  • Low · security · inferred: Fetches now bypass their previous eight-process admission limit while each attempt may last ten times longer. Concurrent permitted launches across distinct commands or threads can therefore create greater shared-host process and network pressure when a configured remote is slow. Resource exhaustion is an inferred availability risk, not a demonstrated exploit; broader admission limits were not established.
Security review details

Security Blast Radius

  • inferred — The supported exposure is availability pressure on the server host and repositories sharing its resources. A configured remote can prolong an initiated fetch, while callers able to initiate distinct provisioning operations can increase concurrent demand. The inspected evidence does not establish cross-tenant access or new remote-selection authority.

Trust Boundaries and Controls

  • observed — MCP handoff requires the worktree capability and a thread scope, derives the project workspace from that thread, and permits only one handoff per thread at a time. These unchanged controls constrain tool authority and duplicate work, but the guard is not a host-wide fetch limit.

Resilience and Maintainability Implications

  • observed — Each fetch variant retries at most once for a recognized ref-lock failure; only the exact missing-branch diagnostic selects the full-fetch fallback. Timeout failure bypasses these result-based recovery paths. Execution remains scoped, MCP guard release is ensured, and prepared-run cancellation races against provisioning. Real child termination is delegated to the process implementation rather than proven by the inspected timeout test.

Hardening Proposals

  • proposed — A separate bounded admission policy for long fetches could preserve status-command responsiveness without leaving aggregate fetch concurrency uncapped at this layer.

Explanation

The description includes clear Problem, Change, and Verification details. It also documents test results, limitations, and the absence of UI changes. However, the required Scope and approval evidence is missing because the description states that explicit maintainer approval remains outstanding.

Resolution

Add a link to the triaged issue or approval discussion and include the maintainer's explicit approval comment for the longer fetch-timeout policy. If the change qualifies as an obvious bug fix without prior approval, explain why it qualifies under the repository requirements.

Advance the test clock only once.

The two 301-second advances total 602 seconds. The test can therefore pass if the fetch timeout regresses from 300 to up to 602 seconds. The fixture already keeps the fetch running, and fetchRemote does not retry a timeout through its missing-ref fallback. One 301-second advance is sufficient to verify the intended 300-second upper bound and the single attempt.
