fix(desktop): discover shell environment without blocking startup#28556

Problem

Desktop startup waits for login shell discovery, which can take several seconds. The app should start with a usable environment while shell discovery continues.

Change

Desktop now applies a matching cached shell environment at startup and refreshes it in the background. It writes successful results to a versioned cache, publishes updates through desktop telemetry, and applies them to the server environment. The update schema limits which variables can change and supports removing stale values.

Scope and approval

This is a focused fix for the startup delay caused by shell discovery. It keeps discovery behavior and environment handling within the existing desktop shell setup.

Verification

vp run check:changed passed after merging origin/main. The check covered formatting, lint, type checking, and six test files, with 84 tests passing and two skipped. Focused tests cover cache reuse and invalidation, background discovery, refresh failures, scope cancellation, and telemetry updates.

When T3CODE_TELEMETRY_ENABLED=false is set only by the login shell, installIntoProcess returns before refresh discovers it, so AnalyticsService can initialize with telemetry enabled and continue sending analytics despite the opt-out. This variable is not cached, and the later environment update cannot change the configuration already captured by the service; resolve this privacy-sensitive setting before analytics starts or keep analytics disabled until discovery completes.

Confirmed and fixed in 3437923ec9. The desktop marks shell discovery as pending in the backend environment. Cached snapshots cannot clear that marker; only a successful fresh discovery can. Analytics drops events while discovery is pending and checks the discovered opt-out before recording or sending, so updating the environment no longer leaves a stale enabled decision behind. Startup remains nonblocking, and a failed shell probe keeps analytics disabled.

The regression test reproduced the issue before the fix by sending both a pre-discovery event and an opted-out event. With the fix only the explicitly enabled event is sent. vp run check:changed passes, including 91 tests. The update also merges the current origin/main cleanly.

Approvability

Verdict: Approved at 6c4d1de

Macroscope's review found this PR approvable — Shell environment discovery now runs in the background, using a restricted local cache and forwarding fresh values to the backend. Analytics remains deferred until shell consent is established, and TLS updates preserve existing base trust.

Confirmed and fixed in fd3d2fdbac. Login-shell, launchctl, and PowerShell probes now receive the original inherited environment explicitly with extendEnv: false, so cached values applied to process.env cannot feed back into discovery.

I extended the existing cache-reuse test to execute a real subprocess. It reproduced the stale PATH before the fix and now verifies that old PATH entries, JAVA_HOME, and SSL_CERT_FILE disappear from the live environment and persisted cache after successful refresh. Nonblocking startup and last-good-cache fallback are preserved. All affected checks pass, including 91 tests.

Walkthrough

The desktop now caches shell environment values, discovers updates in the background, and publishes snapshots through telemetry. The server applies matching-platform snapshots and updates TLS trust when extra certificates change. Analytics checks discovery state before recording or sending events. The saved-usage window test now uses a fixed test clock.

Return false when no matching cache was applied.

On a cache miss, installIntoProcess forks discovery but returns true immediately. The server then skips its own environment hydration, so a failed discovery can leave the backend using only the launcher environment.

Track whether a matching cache was applied and return that value:

The WSL configuration does not pass shellEnvironmentPrepared or configure telemetry fd4, so this flag applies only to the Windows primary backend.

Note

Declining this change because returning false on a cache miss would reintroduce blocking shell discovery during backend startup. fixPath uses false to run its own hydration before services start; on POSIX that path invokes synchronous shell probes. This PR explicitly keeps discovery asynchronous with or without a cached result.

The existing field is being used to signal that desktop owns environment discovery. The native backend starts with inherited values plus any matching cache, and receives successful discovery results through fd4. The cache-miss nonblocking regression and failed-discovery fallback tests cover this behavior. WSL intentionally omits this flag and uses its Linux environment; the native configuration path also serves macOS and Linux, despite its internal buildWindowsPrimaryConfig name.

A failed discovery can leave tool paths unavailable, but a second blocking probe is not the intended recovery mechanism and can fail for the same reason. Explicit user-triggered rediscovery is a separate recovery concern; it should not be implemented by putting shell probes back on the startup path. The latest head fd3d2fdbac also fixes the separate stale-cache feedback issue with a real-subprocess regression test.

@Yash-Singh1 You’re right. I withdraw this finding.

The service contract explicitly assigns discovery to the desktop, including on cache misses. installIntoProcess returns true after scheduling background discovery; it does not report discovery success. awaitDiscovery provides that result separately.

My proposed change would make a cache miss trigger backend hydration and restore blocking shell probes. That conflicts with this PR’s nonblocking startup objective. My statement that the native configuration applies only to Windows was also incorrect.

No change is needed for this finding.

Do not recommend making installIntoProcess return false solely because no matching cache was applied: its return value signals desktop discovery ownership, and false enables backend startup hydration. Check discovery completion and success through awaitDiscovery instead.

Log the failure cause when the TLS certificate update fails.

The Effect.catch at line 265 discards the error and logs only a fixed message. Two different failures reach this handler, and the warning cannot distinguish them:

  • fs.readFileString(file) fails. This call is outside Effect.try, so its platform error reaches the handler unwrapped.
  • The Effect.try block fails. This covers a bundle with no PEM certificates and a throw from NodeTls.setDefaultCACertificates. Both are wrapped in DesktopShellCertificatesUpdateFailed, which keeps the thrown value in cause.

When either failure occurs, the new extra CA certificates from NODE_EXTRA_CA_CERTS are not applied. The warning is logged, but it gives no cause, so an operator has no way to tell which failure happened.

Pass the error to the log call as its cause, as other server warnings already do. Keep the cause out of log annotations.

Add a focused receiver test for the platform and discovery guards.

The patch test does not exercise DesktopTelemetryReceiver. Test that a matching-platform discovered message applies the patch and clears T3CODE_DESKTOP_SHELL_DISCOVERY_PENDING. Also test that a mismatched platform leaves both unchanged and that discovered: false retains the marker. These cases protect the new consent gate. As per coding guidelines, “Backend behavior changes ship with focused tests for that behavior.” As per path instructions, test backend behavior “at the lowest layer that fails on main.”

Generated by GPT 6.1 Sol

Added focused coverage in ef65695ae5 for all three cases. The receiver now calls an extracted helper containing its existing platform and discovery guards, and the tests exercise that exact helper. Matching-platform updates apply additions and removals; mismatched-platform updates preserve the entire environment; cached snapshots retain the discovery-pending marker. No behavior changed. vp run check:changed passed, including 94 tests with 2 existing skips.

Length of output: 37769

@Yash-Singh1 The focused tests cover all three requested cases. I confirmed that the receiver calls the same helper tested in DesktopTelemetryReceiver.test.ts.

The assertions check patch application and removal, full environment preservation on a platform mismatch, and retention of the pending marker when discovered: false. This addresses the finding. I did not rerun tests; the check:changed result is author-reported.

Apply discovered CA certificates to the running backend.

On a cache miss, NODE_EXTRA_CA_CERTS can arrive after the backend starts. Updating process.env does not update Node’s TLS trust store, so connections that require that CA fail until the backend restarts. (raw.githubusercontent.com)

Provide the CA before backend startup, or update the running process’s TLS trust configuration for the supported Node versions.

@Yash-Singh1 The supplied code addresses the original finding. The receiver now updates live TLS trust with tls.setDefaultCACertificates, rather than only changing process.env.

It captures the certificate baseline before applying the environment patch. It also preserves the platform guard and catches bundle-read and certificate-update failures. Your reported HTTPS checks cover both adding and withdrawing the discovered CA.

I have not independently rerun the tests or HTTPS checks.

Capture the baseline before applying the first certificate environment patch, preserve bundled and system roots while allowing startup extras to be replaced or withdrawn, and leave live trust unchanged when certificate loading or replacement fails. If the baseline trust cannot be enumerated safely, preserve it rather than replace it. Do not require updates to established connections, cached TLS sessions, or explicitly configured per-client CA lists.

Note

Confirmed and fixed in bf05df7895. The receiver now reads the discovered PEM bundle asynchronously and updates the running backend with tls.setDefaultCACertificates. It preserves the original default trust without startup extras, so successful refreshes can replace or withdraw cached CAs. The same platform guard protects both updates. Unreadable or malformed files log a warning and leave the last working trust store intact; they do not terminate the telemetry stream or block startup.

The regression failed before the fix because only process.env changed. It now covers bundles, replacement, removal, invalid or missing files, and mismatched platforms. vp run check:changed passed with 95 tests and 2 existing skips.

A real local HTTPS check also passed:

1Before discovery: TLS rejects private CA.
2After discovery: HTTPS succeeds with the discovered CA.
3After removal: TLS rejects the withdrawn CA.
4Cached startup CA: removed from live trust after discovery withdraws it.

This updates subsequent TLS connections using Node's default trust. Existing established connections and cached TLS sessions follow Node's documented behavior; explicitly configured per-client CA lists remain authoritative.

Addressed CodeRabbit's outside-diff TLS logging finding in e0d794d21a. The warning now includes the caught failure as a log cause, so operators can distinguish a file-read failure from certificate parsing or trust-store update failures. The cause stays out of log annotations. No control-flow behavior changed.

Log the failure as an Effect cause.

Effect.catch supplies a typed error, not a Cause. Effect therefore puts this value in the log message and leaves the structured cause empty. A file-read failure can put the certificate path in the message. Wrap the error with Cause.fail to retain it in the cause field. (raw.githubusercontent.com)

As per path instructions, “keep causes out of messages and log annotations.”

Note

Confirmed and fixed in 0a47dddc88. The caught error now goes through Cause.fail, so Effect extracts it into the structured cause instead of appending it to the message.

Extended the existing missing-certificate regression to capture the actual logger entry. It failed before the fix because the PlatformError, including its path, appeared as the second message item. It now verifies that the message contains only the fixed warning and that the structured cause retains the PlatformError. vp run check:changed passed with 96 tests and 2 existing skips.

@Yash-Singh1 The supplied code now uses Cause.fail(cause), which addresses this finding. The reported regression checks both requirements: a fixed warning message and the PlatformError in the structured cause.

Confirmed and fixed in b5b9c42327. The receiver now leaves TLS defaults untouched when subtracting startup extras leaves no enumerable base certificates. That preserves the OpenSSL-backed store instead of replacing it with an incomplete list. Environment propagation and the discovery marker still update, and a warning explains that a restart is needed for the backend to apply changed extras in this mode. Child processes inherit the updated environment. Normal bundled/system trust still supports live CA updates.

I extended the existing TLS regression with a case that failed before the guard. vp run check:changed passes with 95 tests and 2 existing skips.

A real HTTPS subprocess reproduced the reported failure with SSL_CERT_FILE and --use-openssl-ca: HTTP 200 before the update, then DEPTH_ZERO_SELF_SIGNED_CERT afterward. With the fix, the same endpoint returns HTTP 200 before the update, after the update, and after withdrawal. This passed with the option supplied both through argv and quoted NODE_OPTIONS. No shell-option parsing or second trust-store implementation was needed.

Raise the server runtime floor for live CA updates.

The WSL backend accepts any Node version matching apps/server/package.json, then launches apps/server/dist/bin.mjs with that Node executable. This includes Node 22.16–22.18 and Node 23.x, which do not provide tls.setDefaultCACertificates.

On those runtimes, the call throws, the handler logs a warning, and discovered CA certificates are not applied to live TLS trust. The packaged Electron backend uses Node 24.22.1, but that does not fix the WSL fallback path.

Documentation alone does not satisfy the declared engine contract.

@Yash-Singh1 You’re right. I withdraw the engine-floor finding.

I checked the configuration and stream connection paths:

  • resolveWslStartConfig omits desktopTelemetryFd and delivers bootstrap data through stdin.
  • DesktopBackendManager connects the telemetry stream only when the descriptor is configured.
  • DesktopTelemetryReceiver reads shell snapshots only inside the descriptor guard. The handler also rejects snapshots for a different platform before calling TLS APIs.
  • The native configuration supplies descriptor 4 and uses Electron through process.execPath with ELECTRON_RUN_AS_NODE=1.

I incorrectly treated the WSL runtime’s accepted Node versions as evidence that WSL could reach this TLS update. No engine-floor change is needed for this finding.

Do not recommend a separate CLI runtime constant or release override. Native executable builds require the exact version; cross-target builds have a separate host minimum documented by build-exe --help.

Declining the engine-floor change because the cited WSL path cannot reach this update. resolveWslStartConfig omits desktopTelemetryFd. DesktopBackendManager only connects the desktop telemetry stream when that descriptor is configured, and DesktopTelemetryReceiver only reads shell snapshots inside the desktopTelemetryFd guard. Windows shell snapshots also fail the matching-platform guard in a Linux backend. WSL continues to discover its own Linux environment through the existing server path.

The native primary configuration supplies descriptor 4 and runs process.execPath with ELECTRON_RUN_AS_NODE=1. Its embedded Node runtime supports setDefaultCACertificates. The ordinary standalone CLI has no desktop telemetry descriptor either. The helper's constructor does not call TLS APIs; those calls occur only while handling a matching shell snapshot.

Raising the global server engine floor would therefore remove supported CLI and WSL runtimes without fixing an executable path in this PR. No code change is needed for this finding.

Confirmed and fixed in 8cd4ca44a7. The first matching snapshot that changes NODE_EXTRA_CA_CERTS now captures the baseline before applying the environment patch. Node's first default-CA enumeration consults process.env, so the startup extra copies must still be present when that list is constructed. Removing one occurrence per startup extra then preserves overlapping bundled and system copies.

Added a fresh-process regression with --use-system-ca and a startup extra bundle containing the system and bundled roots. It failed on the prior head and passes after the ordering fix. This needs a separate process because Node caches the first enumeration. The existing rotation, removal, malformed-file, platform, and OpenSSL fallback cases still pass. vp run check:changed passed with 96 tests and 2 existing skips.

The separate runtime reproduction changed from expected=137, actual=121, missing=16 to expected=137, actual=137, missing=0. NODE_EXTRA_CA_CERTS is cleared in both runs; the fix preserves the base trust while withdrawing the extra bundle.

Fixed the Server test shard 7 failure in 6da298ed35. The existing saved-usage test sets its transcript mtime to 2026-08-01T10:00Z. It started failing once the real clock crossed that fixture's 92-day retention cutoff on November 1. The test is unchanged from main and reproduced locally before the fix.

Pinned only that test's Effect clock to its fixture period. Production retention logic is unchanged. The previously failing case now passes, and the affected checks passed with 140 tests and 2 existing skips using TMPDIR=/private/tmp vp run check:changed. The canonical temp directory avoids two existing macOS /var versus /private/var fixture assertion mismatches. All review threads are currently resolved; monitoring continues on the new head.

Remove null Windows PATH patches case-insensitively.

The PR can publish { PATH: null } during cache refresh. When Windows stores the inherited variable as Path, the null branch deletes only env.PATH, so the stale Path value remains in desktop and server environments. Reuse the case-insensitive removal used by setWindowsPath.

Fixed CodeRabbit's outside-diff null-PATH finding in 5981839158. applyShellEnvironment now sends both setting and clearing PATH through setWindowsPath. Clearing removes every casing of the key without assigning a replacement. Other null fields still use exact-key deletion.

Extended the existing shell-update test with simultaneous PATH, Path, and path keys. The assertion failed before the fix because Path and path survived; it now verifies all are removed while unrelated environment values remain. TMPDIR=/private/tmp vp run check:changed passed, including 140 tests and 2 existing skips.

Add a POSIX regression case.

This test covers Windows PATH cleanup only. After making the helper platform-aware, pass "win32" to this case and add a POSIX case that preserves distinct Path and path keys when updating PATH.

As per path instructions, test behavior that can break at the lowest layer.

Use platform-aware PATH cleanup.

applyShellEnvironment sends every PATH patch through setWindowsPath, which removes all case variants. The server calls this helper for every matching platform, not only Windows. On POSIX, Path and path are distinct valid environment names, so a PATH update can delete unrelated variables. (raw.githubusercontent.com)

Pass the platform to this helper. Use case-insensitive cleanup only for "win32". Update all callers and the test.

Note

Confirmed and fixed in 980f5afdb6. applyShellEnvironment now requires an explicit platform and uses case-insensitive PATH cleanup only for win32. The desktop cache, desktop publication, and backend receiver pass their existing platform values. POSIX setting and deletion use exact-key semantics.

Extended the existing test into Windows, Linux, and macOS cases covering both PATH replacement and clearing. Both POSIX cases failed before the fix because Path was removed. They now verify that Path and path survive POSIX updates while Windows still removes every PATH casing. TMPDIR=/private/tmp vp run check:changed passed with 142 tests and 2 existing skips.

@Yash-Singh1 The supplied implementation addresses this finding. applyShellEnvironment now limits case-insensitive PATH cleanup to win32 and preserves Path and path on POSIX. Your reported regression tests cover both replacement and clearing on all three platforms.

A matching cache overwrites explicit non-PATH values from the current launcher, so startup consumers receive stale values such as the previous JAVA_HOME or NODE_EXTRA_CA_CERTS until discovery completes. Preserve inherited non-PATH values when building cached, while retaining the cached PATH behavior.

Confirmed and fixed in 6c4d1de31c. Cache replay now fills missing launcher settings instead of replacing explicitly inherited Java, CA, and Homebrew values. Explicit empty values are preserved too. Cached PATH behavior is unchanged. __MISE_DIFF remains paired with the cached PATH, because it describes the entries mise added; preserving unrelated launcher metadata while restoring cached PATH would break that pairing.

Extended the existing cache-failure case. Before the fix, its cached snapshot incorrectly reported /cached/java instead of /launcher/java. It now verifies launcher Java and CA values in the replayed snapshot and live environment, an explicitly empty SSL_CERT_FILE, cached fallback for a missing SSL_CERT_DIR, and cached PATH/mise coherence. The last good cache remains intact when discovery fails. TMPDIR=/private/tmp vp run check:changed passed with 142 tests and 2 existing skips.
