Problem

If the running turn finishes while you are editing a queued message, the server starts that message with its original text. Your edit is never sent; it only lands back in the composer. Reported in https://git.cafe/pingdotgg/t3code/issues/15611 and seen on the desktop nightly.

Reproduce: queue a follow-up while a turn runs, click the pencil, change the text, and let the turn finish before saving.

Change

While a queued message is open for editing, the server holds it.

  • Contract: queued runs get an optional editing flag, set and cleared by a new queued-run.editing command.
  • Server: when the queue drains, it stops at an edited run, so that message and the ones behind it wait and stay in order. The check runs after the existing Stop, failure and missing-worktree pauses, so those still apply. Clearing the flag starts the queue again. Resume also clears the flag, which covers a hold left by a client that closed mid-edit.
  • Clients: the shared queued-edit store sets the hold when an edit opens and clears it on Cancel, after a successful Save, or when another message's edit replaces it. Web and desktop pass the command. Mobile passes nothing (the hold is optional), so mobile keeps today's behavior.
  • Thread status: while a message is open for editing, queued runs don't count as the thread's latest run, the same way Stop-held runs don't. An idle thread therefore doesn't show "Connecting" in the sidebar. This applies to both latestUnheldRun and its SQL copy.
  • Compatibility: an older server rejects the new command. The client ignores that failure, so the edit works as it does today.

Scope and approval

Fixes https://git.cafe/pingdotgg/t3code/issues/15611. A maintainer closed https://git.cafe/pingdotgg/t3code/issues/15717 as its duplicate. This is a smaller take on the same fix as https://git.cafe/pingdotgg/t3code/pulls/18631 (draft) and https://git.cafe/pingdotgg/t3code/pulls/22441 (closed only for missing runtime evidence). It adds no ownership tokens, takeover flow or protocol capability, and doesn't change mobile.

Verification

Focused tests, each confirmed to fail without the change it covers:

  • runtimeLayer.test.ts: "holds a queued message and the ones behind it while it is edited". The active run completes while the next message is held: both queued messages stay queued. After release, the edited one starts and the one behind it waits.
  • ProjectionStore.test.ts: "SQL and in-memory shells skip queued runs waiting on an open edit". Both shells present the finished run while a message is edited, then the next queued run after release.
  • queuedRunEdit.test.ts: the hold is set on edit open, moves to another message's edit, and is released on Cancel and on a successful Save.
  • vp run check:changed passes: format, lint, knip, typecheck (35 packages), and the tests beside the changed files (19 files).

Manual check in a web client against a local dev server (Windows 10). I queued a follow-up, opened it for editing, and let the turn finish. The message stayed queued while I edited it, and Save sent the edited text. On main, the original text is sent as soon as the turn ends.

Not checked: mobile (unchanged by design), a client running against an older server, and relay or tunnel connections.

takeover verification

Merged current main with a merge commit, preserving the queued edit hold and main's resume helper. Blacksmith vp run check:changed github/main passed: lint, format, knip, typecheck of 35 affected packages, 320 tests across 16 files, and React Compiler checks. Two independent reviews found no required changes.

Chrome verification used Replay (dev) through the real server and web client: edit a queued message, approve the active turn, keep the edit open through its final response, and save the revised text to start the next turn. Mobile, old-server compatibility, and relay/tunnel behavior were reviewed in code but not exercised live.

Takeover verification by gpt-6.1-sol in the Codex harness through T3 Code.

queued message remains open for editing after the active response

The takeover also fixes edit release racing the terminal failure handler: persisted worktree/provider failure holds are checked before queue delivery, including receipt replay. The existing runtime test reproduced the premature start before the fix and passes afterward.

Fixed in 7ba6cf01cd. Send now (queued-run.start) no longer clears edit holds; only Resume does. The runtime test now sends another queued message while one is being edited and checks that the edit hold survives.

Approvability

Verdict: Needs Human Approval

Macroscope's review found this PR requires human approval โ€” Editing a queued message now automatically holds it and subsequent messages, changing default queue-delivery behavior. Human review should confirm that behavior and its recovery through Resume; the outstanding finding also identifies unrelated edit holds being cleared when one queued message is started.

Needs human approval because:

Walkthrough

Queued-run edits now set an editing state in orchestration. The server defers ordinary startup while an edited run remains queued, rejects attempts to start or steer that run, and attempts queue startup when editing ends. Client queue state, controls, shell projections, tests, and documentation also account for editing.

The client sends editing-state commands when a queued-run edit begins or ends. Client queue state treats editing runs as held, and steerNext declines to steer an edited run. The composer documentation describes how editing affects queued messages.

The server records editing state and pauses ordinary queue startup while an edited run is queued. It rejects explicit starts and Steer promotion for that run, and attempts startup when editing clears. Shell projections and tests account for editing runs.

In a narrow timing window, saving or cancelling a queued-message edit just as workspace preparation fails could start the message in the project checkout instead of keeping the queue paused. The rest of the queue-edit hold behavior works as intended. The risk is limited to this race and is worth fixing before merge.

Full details: Title check

Explanation

The title names the main change: a queued message that is open for editing no longer sends when the turn ends. The changeset adds an editing hold on queued runs in the server, the contract, the shared store, and the web client, which matches this title. The title follows the conventional commit format and is specific enough for history scanning.

Full details: Linked Issues check

Explanation

The PR meets the coding requirements in active issue #15611. The queued-run.editing command records the open edit. Queue dispatch waits at the edited run and preserves later queued runs. The shared edit store releases the hold on Cancel and after a successful Save. The runtime and queued-edit tests cover hold and release behavior. Closed issue #15717 provides historical context only.

Full details: Out of Scope Changes check

Explanation

The changes stay within #15611. The command contract, dispatch guard, client integration, queue-status filtering, cross-device start protection, documentation, and regression tests support queued-message editing. Mobile behavior remains unchanged by design. No unrelated ownership, takeover, capability, or protocol work is included.

Full details: Description check

Explanation

The description is thorough and follows the template. It has a Problem section with reproduction steps, a Change section that explains the contract, server, client, thread status, and compatibility changes, and a Scope and approval section that links issue #15611 and describes the duplicate and related PRs. The Verification section lists focused tests with expected behavior, a check:changed run, a manual Windows 10 web-client check with a video, and items not checked (mobile, older server, relay/tunnel). It also includes a takeover verification section with a second merge and Chrome check. The template asks for a conventional commit title, and the description does not include one. Its Scope section links a triaged issue and says the change is a smaller take on the same fix, but it does not include a maintainer approval comment. The template treats the approval link as a required element. The description also says that the Problem section's bug was seen on the desktop nightly.

Prevent one client from releasing another clientโ€™s edit hold.

dispatchQueuedRunEditing stores one shared editing flag. A second editing: true command is accepted as a no-op, not rejected. If client A opens the run, client B also opens it, and client A cancels, client Aโ€™s editing: false command clears the shared flag while client B remains in edit mode. The queue can then dispatch the original message before client B saves.

The local edit store only prevents duplicate edits within one client. Enforce editor ownership on the server, or prevent a second client from opening an already-owned edit.

Real edge case, but out of scope for this minimal fix. If two devices edit the same queued message and one cancels, the other device's edit loses the hold and behaves as it does on main today, so this is no regression. Per-editor ownership needs edit tokens and a takeover flow, which is what #18631 implements. This PR deliberately leaves that out.

@armanossiloko Understood. I withdraw the request to add per-editor ownership in this PR. The concurrent-edit edge case remains, but it does not justify expanding this minimal fix to include edit tokens and a takeover flow. That work belongs in #18631, as you noted.

Preserve edit holds when starting another queued run.

If a user edits run A and selects Send now for run B, queued-run.start clears editing on A too. When B finishes, A can start with its original text while its editor is still open. The queue control permits this action for another row. Clear the selected runโ€™s hold only, and preserve unrelated edit holds. (raw.githubusercontent.com)

Fixed in 7ba6cf01cd, same fix as the Macroscope comment above: only queue.resume clears editing. Send now leaves other runs' edit holds alone. The runtime test covers it.

@armanossiloko Thanks. The supplied code confirms that queued-run.start preserves other runsโ€™ edit holds. Only queue.resume clears editing in this handler. This addresses the finding.

Handle hold command failures.

If the hold request fails, the editor stays open without a server hold. The active turn can then finish and send the original message. A failed release can also leave the queue held after Cancel or Save. Check the result, retry or report the failure, and do not present an unconfirmed hold as active.

Leaving this as is, on purpose. A failed hold means this edit behaves exactly as it does on main, so it is no worse than today. That's also how older servers, which reject the command, keep working without showing errors on every edit. A failed release leaves the queue visibly held (Resume is offered), and Resume clears it. Surfacing these failures would add UI for a path that already degrades to current behavior.

@armanossiloko Understood. A failed hold preserves the existing edit behavior and keeps older servers compatible without repeated errors. A failed release leaves a visible hold that Resume can clear.

I withdraw this finding. No change is needed here.

Keep an explicitly edited run held.

The thread.steerQueuedMessage shortcut selects queued[0] without checking editingRunId. If that run is open in the editor, queued-run.start bypasses the editing hold. startNextQueuedRun then creates the user turn item from the persisted queuedMessage.text, so the original text can dispatch before Save or Cancel.

Keep the selected-run behavior for a different queued run, but reject the selected run when that run itself is being edited.

Synced from GitHub

Re CodeRabbit's follow-up about thread.steerQueuedMessage: fixed in 8771f41853. The shortcut now skips the first queued message while it is open in the composer, the same way that row's Send now button is already hidden during editing. A browser test covers it. I didn't take the suggested server-side guard: it would make Send now pressed on another device do nothing, with no feedback, while this device edits.

Keep an explicitly selected run behind its editing hold.

queued-run.start passes runId to startNextQueuedRun, but the current guard skips the hold whenever queuedRunId is present. The โ€œSend nowโ€ control uses only the local editingRunId, so another client can send this queued run while its unsaved edit is held elsewhere. The server then starts the persisted original text before Save or Cancel.

Check the selected run's editing state without blocking explicit starts for later, non-edited runs.

Make the edit hold ordinal-aware.

Two ordinary queued runs can exist while an active run finishes. If the later run is edited, startNextQueuedRun selects and starts the earlier unheld run. The global editing predicate hides that earlier run from latestUnheldRun and the SQL presented query, so thread status can report the previous completed run instead of the queued run that is starting.

Apply the same ordinal-aware condition to both implementations. An edit must hold its run and runs with greater ordinals, not earlier queued runs.

  • fix(queue): another device can't send a queued message that is being editedfdcd21b
Synced from GitHub

Re CodeRabbit's follow-ups on 8771f41:

  • Send now from another device while the message is held: fixed in fdcd21b274. The server now rejects queued-run.start and queued-message.promote-to-steer for a message that's being edited, with "This queued message is being edited. Save or cancel the edit first." Send now uses one or the other depending on whether a turn is running. I rejected the command instead of having the drain skip it, so the other device sees why nothing happened. The runtime test covers the rejection.
  • Making the edit hold ordinal-aware in latestUnheldRun / SQL: leaving as is. An earlier, unheld queued message starts in the same drain, so it is only presented as not-latest for the moment before its start commits. Ordinals also stop matching queue order once messages are reordered (queuePosition), so an ordinal comparison would be wrong after a reorder.

Apply failure holds before starting after an edit.

When queued-run.editing clears an edit, it calls startNextQueuedRun without endedRunId. canStartQueuedRun does not check for failed workspace preparation. If preparation failed before the edit was saved or cancelled, the missing-worktree guard is skipped and the queued message can start in the project checkout before the terminal-event handler writes queueHeld. Derive the failure hold from the committed latest run before starting, including during receipt replay.

Fixed in 65c8fcad99. Edit release now checks persisted failure holds before starting the queue, including receipt replay. The existing runtime test reproduced the premature start before the fix and passes afterward. Explicit Resume and Send now retain their behavior.

@maria-rcks Thanks for the fix. The supplied code passes { preserveFailureHold: true } on edit release after commit and during receipt replay. This checks persisted failure state before starting queued work. Explicit Resume and Send now keep their separate behavior.

This addresses the finding. I did not rerun the runtime test.

5Learning: In pingdotgg/t3code, the TypeScript orchestration service in apps/server/src/orchestration-v2/Orchestrator.ts intentionally allows dispatchMessage to start messages in the project checkout after workspace preparation has failed or been cancelled and no blocking run remains. This includes queue_after_active requests handled after the failure. The missing-worktree hold in startNextQueuedRun protects messages that were already queued while preparation was running; it must not become a blanket dispatch guard that blocks the supported โ€œcontinue locally after cancelโ€ flow.

Verified in a real dev environment

verified unchanged head 65c8fcad99774038063f3ca5a33acd576066c302 on this linux boat vm. installed dependencies on both github/main (ce9e016406) and the exact pr head. ran one background dev server at a time, using isolated state. playwright drove /usr/bin/google-chrome; projects, threads, queued messages and turns were created through the web app. every turn used real codex gpt-6.1-sol through the local proxy. no replay provider, mocks or fixtures.

  • main reproduced the bug: queued ORIGINAL_QUEUED, opened its edit, changed it to EDITED_QUEUED, and let the active sleep 60 turn finish. codex received and answered the original text; the unsaved edit moved back into the composer.
  • on the pr, the same edited message and a second message behind it stayed queued after the active turn completed. the sidebar returned to idle. the queue shortcut did not send the edited message. save delivered EDITED_QUEUED, followed by BEHIND_QUEUED, in order.
  • cancel after active-turn completion released the original queued message and discarded the replacement text.
  • closed the editing client, reopened the thread, and let the active turn finish. the server retained the hold. resume released it and codex answered RESUME_ORIGINAL.
  • blacksmith ran the existing runtimeLayer.test.ts, ProjectionStore.test.ts and queuedRunEdit.test.ts: all 175 tests passed across 3 files. github checks on this head have no failures or pending jobs. no source changes were needed.

before, main sent the original text while the edit was still unsaved:

main sends original queued text while revised text remains in composer

main original queued message starts when active turn finishes

after, the pr holds both messages until save:

pr keeps edited message and following message queued after active completion

pr holds queued edit through completion then saves and delivers revised text in order

read-only runtime transcript records the persisted run states, model selections, user prompts and real provider replies.

Not verified

native ios/android and the electron shell were not run on this linux web verification path. other providers, older-server compatibility, multiple-device races, relay/tunnel connections, and the worktree/provider failure timing race were not exercised live. the existing runtime test covering failure-hold preservation passed on blacksmith.

Note

Written by Claude Opus 5.5 (Claude Code, running in T3 Code) on behalf of Arman

Merged current main (fa31b66bbb) in 395929a6fa. The one conflict was in Orchestrator.ts: this PR and main each added a trigger that restarts the queue after a command commits. This PR's trigger is releasing an edit (queued-run.editing with editing: false), and main's is thread.runtime-mode.set under a runtime mode ceiling. Both triggers are kept. An edit release still passes preserveFailureHold, and the runtime-mode restart is unchanged from main.

Checked on the merged tree: format, lint, knip, and typecheck (39 packages) via check:changed, plus this PR's tests (runtimeLayer, ProjectionStore, queuedRunEdit, and the QueuedRunsControl and useQueuedRunEdit browser tests): 187 passed across 5 files. The pre-commit hook couldn't run on Windows (the staged file list for a merge this size exceeds the command-line limit), so the commit used --no-verify after those checks. CI covers the full suites.
