Problem

GitHub and the other source control hosts keep one token per host name, and those tokens still have to be pasted into T3 Code, so teams that keep credentials in 1Password cannot read them from there.

Change

  • Each per-host token is typed SettingsSecretValue, so it accepts a secret reference as well as a literal, picked with the existing source input in the host token form.
  • Following #27746, the type is the whole declaration: the settings walker now also reaches a record of SettingsSecretValue, so resolving, invalidating, and the provider instance registry handle per-host references through the same path as single fields, with no list of fields kept by hand.
  • A reference is stored as written for its host, while the literal tokens of other hosts keep going to the secret store, and clients see the reference as written.
  • GitHub reads its token through getWithSecrets, so it keeps receiving plain tokens. An unreadable reference counts as no saved token, so the existing sign-in and environment fallbacks apply.
  • A token read from a secret provider overrides the app sign-in the way a saved token does.

Scope and approval

Follow-up to #27746, reusing SecretResolver and SecretSourceInput unchanged and gated by the same secrets feature flag. It adds no provider kind and no new setting.

Verification

  • vp test run src/sourceControl/sourceControlHostSecrets.test.ts src/serverSettings.test.ts src/provider/ProviderInstanceRegistry.test.ts in apps/server: pass. Covers resolving a per-host reference next to a literal token, collecting it for invalidation, and a reference stored as written while the literal it replaces is dropped from the secret store.
  • vp test run src/server/gitHubDiscovery.test.ts in packages/source-control-github: pass. Covers discovery authenticating with a token saved as a reference.
  • vp run check:changed: format, lint, knip, typecheck, and tests beside the changes pass.
  • Not checked: a live 1Password account.

secrets/settingsSecretValue.ts:25

This exported helper performs settings-backed secret-cache invalidation directly for the RPC handler (ws.ts:2316). The placement convention requires this effectful server capability to be a service method, rather than a free function called by a handler. Move the settings read, reference collection, and invalidation into a settings/secrets service operation that acquires its dependencies from the Effect environment, and have the handler call that operation.

No longer relevant as of abc544bb4bd5bf1895e4b691159f5ac275d1e90b

Leaving this as is. invalidateSettingsSecrets comes from #27746, the PR below this one in the stack. It owns no state, receives both services from its single caller, and only works out which references to clear. A service wrapping it would just forward to SecretResolver.invalidate.

🟠 High server/GitHubSourceControlProvider.ts:240

A valid provider-backed GitHub token is treated as absent, so discovery skips the API check and returns the CLI result even though GitHubCredentials can authenticate with that token. settings.get preserves secret references, which settingsSecretLiteral converts to an empty string; load resolved settings with getWithSecrets before determining savedToken.

Fixed in e71207c301. Discovery now counts a secret reference in tokens["github.com"] as a saved token, so it runs the API check, where GitHubCredentials resolves the reference. Covered by "checks a GitHub token saved as a secret reference against the API" in gitHubDiscovery.test.ts.

Walkthrough

Per-host source-control token settings now accept secret references as well as literal values. Server settings preserve and resolve references by record key. The settings UI edits both forms, and GitHub credential lookup and discovery recognize referenced tokens.

Invalidate settings secrets for instance-specific reloads.

When reloadSecrets is true, the RPC contract requires secret references to be read again. An instance-specific refresh only invalidates that provider instance's configuration references. It does not invalidate source-control references. GitHubCredentials.saved then reads the old value from SecretResolver, so a rotated source-control token remains cached and continues to override fallback credentials.

Leaving this as is. A refresh with an instanceId is scoped to that provider instance, the same way usageLimitSources.refresh is above it. Clearing source control tokens there could prompt a vault unlock for credentials that instance never uses. The only client that sends reloadSecrets (ProviderSettingsPanel) sends it without an instanceId, and that path clears every settings secret.

@yordis You’re right. I treated reloadSecrets as global even when instanceId scopes the refresh to one provider instance. The unscoped path already invalidates settings secrets, consistent with the adjacent usageLimitSources.refresh guard.

I withdraw this finding. No change is needed here.

Treat a secret reference as a saved token in discovery.

settingsSecretLiteral returns "" for a SecretReference. If tokens["github.com"] holds a reference, savedToken is false. GitHubCredentials.savedToken does resolve that reference and uses it, so discovery and credentials disagree.

Effects:

  • With a reference and no GH_TOKEN, tokenSource is null. Discovery returns the unauthenticated CLI item and skips the viewer probe, although the credential works.
  • With a reference and an app sign-in, signedIn is true. Discovery reports "Signed in with …" and the sign-in UI says the token overrides it.
  • With a reference and GH_TOKEN, the detail text names the environment variable instead of the saved token.

The probe already calls api.rest, which resolves credentials through getWithSecrets. A reference here adds no extra provider wait.

Fixed in e71207c301. A secret reference in tokens["github.com"] now counts as a saved token, so discovery runs the API check. Covered by "checks a GitHub token saved as a secret reference against the API" in gitHubDiscovery.test.ts.

@yordis The updated savedToken check treats a SecretReference as configured and keeps blank or missing tokens absent. This addresses the finding. Thanks for adding the regression test.

Resolve the GitHub token reference before treating it as a saved token.

The discovery probe marks savedToken whenever settings.tokens["github.com"] is any secret reference. It never checks that the reference resolves. Unreadable references are documented to behave as unset, and GitHubCredentials already treats them that way. When a reference cannot be read, the probe can:

  • Suppress the app sign-in and environment-token labels, because signedIn requires !savedToken.
  • Report "the token saved in Settings" for a credential that was not saved. The API call can succeed with GH_TOKEN, GITHUB_TOKEN, or the gh login.
  • Report "GitHub refused the token saved in Settings" when the fallback token is refused.
  • Skip the CLI-only result and call the API with no usable saved token. If that call fails, it reports "Could not check the token saved in Settings".

Resolve the token through getWithSecrets, the same way GitHubCredentials.saved does:

Assert the authenticated result.

The API mock returns a successful response for octocat. The current substring assertion also passes if item.auth.status is "unauthenticated", because the failure description contains “token saved in Settings.” Assert "authenticated" and the account as well, so this test catches a regression in discovery’s result. As per path instructions, “Test behavior that can break, especially backend behavior changes.”

Use resolved settings for discovery attribution.

When a GitHub secret reference cannot be read, discovery reads the raw SecretReference and labels the probe as using “the token saved in Settings”. The REST probe can instead use the app sign-in or environment token, so the user sees the wrong credential source and may receive incorrect remediation guidance.

Read this host kind with getWithSecrets before calculating savedToken.

Resolve a GitHub token reference before classifying it as a saved token.

The discovery probe classifies github.com as a saved token whenever the raw Settings value is a secret reference. If that reference is unreadable, GitHubCredentials resolves it to an empty value and falls back to the environment, gh, or app sign-in. The probe still reports the Settings token. Its success and failure messages can then name the Settings token for a credential that Settings did not supply.

Resolve settings only when the stored github.com token is a reference. Literal and absent tokens keep the current raw read.

Test keyed config secrets through instance creation and refresh.

The existing ProviderInstanceRegistry test covers a direct SettingsSecretValue field. It does not exercise this new keyed-slot path. Extend that test with a record containing a reference and a literal. Assert that creation and secret rotation replace only the referenced entry. (raw.githubusercontent.com)

As per coding guidelines, “Backend behavior changes ship with focused tests for that behavior” and “Extend before you add.”

  • fix(github): report fallback auth for unreadable token references805aaa2

Note

Written by gpt-6.1-sol on behalf of Maria

Verified in a real dev environment

Verified on this Linux Boat VM using the repo's Playwright and /usr/bin/google-chrome, with one background dev server at a time. Baseline github/main was 15fe283272; original PR head was fec8ad3; final head is 805aaa2ea8a09d6f5e382235ae61cbcdb3f1ea31.

  • Created the project, threads, and secret-provider configuration through the app. Main's GitHub token form had no secret source selector. The PR lets me select a 1Password provider, save a reference, reload it, replace it, and remove it. A real literal token for another host remained saved and masked.
  • A real saved literal GitHub token authenticated through the running server. An unreadable vault reference fell back to the real environment token. This exposed a bug: discovery claimed it used the saved token. Fixed in 805aaa2 by resolving GitHub settings before choosing the source description. Reproduced the exact failure in the existing discovery test first, then rechecked the corrected label in the app.
  • Real Codex gpt-6.1-sol turns completed through the web composer on main and the PR. The final turn ran git rev-parse HEAD and git status --short, returning the final SHA and a clean working tree.
  • Blacksmith: 83 focused existing tests passed on the original head. vp run check:changed HEAD passed for the two follow-up files, including lint, format, knip, GraphQL, typechecks for 11 packages, and 44 tests. The explicit comparison was needed because the Blacksmith source snapshot had no default merge base. CI on the final head: 33 successful, zero pending or failing.

Before, main's token form:

After, saved reference with authenticated environment fallback:

Not verified

Successful 1Password resolution, cache invalidation, or rotation: this VM has no op CLI or authenticated vault. App sign-in fallback was not exercised because there is no app session. Native Electron, iOS/Android, macOS/Windows, GitHub Enterprise, and other external forges were not exercised.

Two independent reviews approved the follow-up. They noted remaining limits: GitHub references resolve per provider kind rather than per hostname, so another host's locked vault can delay authentication; the app sign-in panel also infers override wording from a configured reference. Neither case was exercised here. No performance claim.
