Problem

On Windows machines with on-access antivirus, in-app updates download to 100% and then never become ready to install. electron-updater's NSIS signature check runs powershell.exe Get-AuthenticodeSignature with a hardcoded 20 s timeout. The reporter measured the first check on a freshly written installer at 51–56 s, after which it returns a valid signature. One timed-out check fails the whole download. A single immediate retry is not enough: the timeout kills cmd.exe, not the powershell.exe under it, so the retry waits behind the same scan (the reporter tested this on a build with the earlier one-retry fix).

Change

ElectronUpdater.downloadUpdate wraps the updater's own default verifyUpdateCodeSignature. The hook exists only on the NSIS updater, so nothing changes on macOS or Linux. When a check is killed on timeout (killed: true), the wrapper runs the same check again, one attempt after another, up to 5 attempts in total. Each timed-out attempt costs at least 20 s, so 5 attempts cover the reporter's ~55 s first check. Publisher matching stays electron-updater's. An invalid-signature result or any other error returns immediately.

After a timeout, electron-updater runs a capability probe. If that probe also fails, electron-updater logs "Ignoring signature validation" and resolves null without checking anything. On a retry, the wrapper detects that warning and treats the attempt as not verified: it tries again, and on the last attempt it rejects the signature rather than accepting an unchecked installer. The first attempt behaves exactly as on main. The wrapper is installed once (no stacking on repeated downloads), and each download gets the full attempt budget.

Scope and approval

Fixes pingdotgg/t3code#20345

Triaged via the automated issue flow. The maintainer accepted this as a bug in the issue: https://git.cafe/pingdotgg/t3code/issues/20345

Verification

Focused tests in apps/desktop/src/electron/ElectronUpdater.test.ts (vp test run src/electron/ElectronUpdater.test.ts from apps/desktop):

  • downloads the update when the first Windows signature checks time out: the first three checks reject with a killed: true error and the fourth resolves null. On main it fails after one call:
1× downloads the update when the first Windows signature checks time out
2ElectronUpdaterDownloadUpdateError: Electron updater failed to download the update on channel latest.
    3 [cause]: Error: Command failed: powershell.exe { killed: true }
  • fails on invalid signatures, other errors and repeated timeouts on each download: an invalid signature and a non-timeout error fail after 1 call, and constant timeouts fail after 5. A second download gets a fresh budget and does not stack wrappers.
  • retries a check the upstream capability probe skipped, and never accepts one: a skipped retry leads to another attempt, and skips on every attempt fail the download.
  • At this head: 3 passed (3). vp run check:changed: format, lint, knip, typecheck and tests all pass.

Evidence table: not applicable. This change is in the desktop main process and has no visible surface, so there are no captures (Before | After | Diff0 | DiffT is empty). The proof is the red test above plus this test transcript.

cannot-verify windows: no real Windows PowerShell or endpoint-security product was run. The timings come from the reporter's measurements in the issue.

Walkthrough

The updater adds a five-attempt wrapper for Windows NSIS signature checks before downloading an update. It retries timed-out checks and checks skipped after a capability probe. Tests cover successful retries, failure conditions, and repeated downloads.

Changes: Windows signature-check retries

Layer / File(s)Summary
Retry behavior and download integration
apps/desktop/src/electron/ElectronUpdater.ts, apps/desktop/src/electron/ElectronUpdater.test.ts
The updater wraps the NSIS signature verifier before downloading. It retries timeouts and skipped checks, and propagates non-timeout errors and final-attempt timeouts. Tests cover success, failure, skipped checks, and repeated downloads.

Windows signature-check timeouts are now retried, which fixes the reported update failures. In a rare case, a first check that times out while the PowerShell capability probe also fails can still let upstream skip verification without a retry. The gap is narrow and the behavior already existed upstream, so the change is mergeable with a small follow-up fix.

Full details: Title check

Explanation

The title names the change accurately: Windows updates should survive a signature check that antivirus slows down. It follows the conventional commit form and matches the main change in ElectronUpdater.ts, which retries timed-out Windows NSIS signature checks. It is specific enough for a teammate scanning history. The title is 75 characters, which is within a normal range.

Full details: Description check

Explanation

The description follows the template well. Problem, Change, Scope and approval, and Verification are all filled in. The problem is stated clearly with the 20 s timeout, the measured 51–56 s first check, and the reason a single retry fails. The change section explains the wrapper, the five-attempt limit, the handling of invalid signatures and the capability-probe skip, and the one-time install. Scope links the triaged issue #20345 and the maintainer acceptance. Verification lists the focused test file, the command, the red-then-green result on main, the passing check:changed run, and the untested Windows environment. The evidence table is marked not applicable with a reason. The template asks for the model and harness, and the description provides them. The description does not state the full scope rule for the approval, but the link to the maintainer comment covers it.

Full details: Linked Issues check

Explanation

Issue #20345 requires Windows signature-check timeouts to retry the default verifier while preserving publisher matching and rejecting real signature mismatches. ElectronUpdater.downloadUpdate wraps the existing verifyUpdateCodeSignature hook, retries errors with killed: true for up to five attempts, and leaves non-timeout errors and invalid-signature results immediate. Retry tests cover timeout recovery, five-attempt failure, immediate failures, fresh budgets, wrapper non-stacking, and skipped capability probes. The implementation is limited to the NSIS hook, so macOS and Linux behavior is unchanged.

Full details: Out of Scope Changes check

Explanation

The diff adds only the Windows signature-retry implementation and focused automated tests in the desktop updater module. The tests directly verify the linked issue behavior. No unrelated product behavior, platform behavior, or alternative issue suggestions are changed.

Handle timeout-induced skips on the first attempt without retrying every upstream skip.

electron-updater@6.8.9 already resolves null when both signature execution and its ConvertTo-Json capability probe fail. NsisUpdater treats null as success, so the direct first-attempt return leaves this timeout path unaddressed. The PR does not introduce this fail-open behavior; it preserves an upstream behavior.

Do not detect every Ignoring signature validation warning. That would retry and eventually reject legitimate skips, including unsupported PowerShell versions. Detect the timeout marker in the warning instead, and run attempt 1 through that detector.

Add coverage for a timeout-induced skip on attempt 1 and for an unsupported-PowerShell skip that remains a single accepted upstream result.
