fix(desktop): a broken release opens an error window instead of hanging#25903

v0.1.3 shipped a server that crashed at boot (Cannot find module 'zod/v4', fixed in #25841). The desktop app restarted it forever and only makes a window once the server is ready, so the app showed nothing at all. Users had no error and no way out.

Fix

When the local server keeps failing at startup, the desktop app now opens a small "T3 Code could not start" window. It opens after 3 restarts without readiness (about 2 s), or when the server does not become ready in time. It shows the reason and the end of the server output, and offers:

  • Update to vX when the updater finds a newer version. This uses the existing download and install flow.
  • If no update exists, Download vX, which opens the GitHub release of the last version that started on this computer. The app now records that version each time the server becomes ready.
  • Otherwise, a link to the releases page.
  • Copy details and Quit.

If the server starts later, the window closes and the normal app opens. On macOS, the Dock icon brings the window back after the user closes it. The window is plain HTML with JavaScript off. Each button is a link that the main process catches, so it needs no preload.

ElectronWindow.create gets an auxiliary flag, and auxiliary windows are never used as the "main or first" fallback. Without it, the app treated the recovery window as the main window and never created the real one. Closing the recovery window then quit the app. A live run caught this.

T3 Code could not start window

After 3 crashes the real server started, and the main window replaced the recovery window:

Main window after recovery

Proof

I ran the built desktop app on Linux under Xvfb with isolated state. With a server that crashes like v0.1.3, the window opened 1.6 s after the first crash. Copy details put the error on the clipboard and Quit closed the app. With a server that crashed 3 times and then ran the real server, the main window replaced the recovery window, the app stayed open, and the started version was saved. The version in the screenshot is Electron's because the app was not packaged.

New tests: a crash loop reports the failure with the server output on the third restart, the offer choice, and the auxiliary-window fallback. vp run check:changed passes.

Not run live: the Update button, because the updater only works in packaged builds. Not run on macOS or Windows.

When handleBackendReady fails, this still publishes Ready, so DesktopStartupRecovery closes the recovery window without a main window and leaves the user without recovery controls. Fixed in 0f80f608f4. The Ready update now runs before the catch, so it is set only after the main window is created. Window errors are still caught, so readiness still resets the restart counter.

Not changing this. After an install fails during the session, the button retries the install. That matches the remote update flow, which also treats a download with an install error as installable. If an update installs but does not apply, the next launch records notAppliedVersion, and this window then offers the last working version or the releases page instead of the update. A separate failed-install offer with its own download link adds UI for a rare case that retry already covers.

Approvability

Verdict: Needs Human Approval

Macroscope's review found this PR requires human approval β€” This adds a production startup-recovery workflow with a new error window, update/reinstall actions, persistent version tracking, and changes to backend restart and Electron window behavior. The install-and-relaunch path and cross-component runtime changes warrant human review.

Fixed in 0e49edb6d0. The cause now goes in as the log's cause through Effect.logWarning(message, cause), not as an annotation. The only annotation is the component name.

Synced from GitHub

Suggested fixes for the two inline logging findings: replace the free-form error.message annotation with a normalized error tag; replace the raw { cause } annotation with a normalized cause category (for example, causeErrorTag(cause)). Both fixes also need their underlying failure retained through the Effect cause channel rather than copied into structured annotations. No single-hunk diff is suitable because retaining those causes requires choosing the surrounding error-handling strategy.

External image Minor Β· Functional Correctness Β· Quick win

Decode streamed output with a streaming decoder.

outputDecoder.decode(chunk) runs without { stream: true }. A multibyte UTF-8 character split across two chunks decodes as U+FFFD in the captured tail. That tail is shown in the recovery window and copied by Copy details.

A single TextDecoder is also shared by stdout and stderr. Adding { stream: true } to that shared decoder would mix partial bytes from the two streams. Use one decoder per stream. Create the decoders again in onStarted so a previous run's partial bytes do not leak into the next run.

ts

Based on learnings: decode streamed child-process chunks with a streaming decoder, because per-chunk decoding corrupts multibyte characters split across chunk boundaries.

Fixed in cb32491844. Each of stdout and stderr now has its own streaming decoder, and both are created again on each run. The crash-loop test now splits Γ© across two stderr chunks. It fails without the fix.

@t3dotgg The supplied code confirms the fix: stdout and stderr use separate decoders with { stream: true }, and onStarted recreates both decoders for each run. This addresses the finding.

startup.reason can include the lower-level error.message passed through finalizeRun and scheduleRestart, so logging it as a structured annotation can expose arbitrary defect text or paths. Could you annotate a bounded failure category instead and keep the exact diagnostic in the underlying cause/output channel? No single-hunk fix is sufficient because the failure needs a normalized category at its source.
