feat(web): thread state lives at the end of the timeline, not stacked on the composer#25401

Cards stacked on top of the composer whenever more than one thing was going on: a goal and a queued message, a server update and "Waiting on ...", offline and a todo list. Only one card showed. The rest hid behind a 3px sliver and floated over the transcript on hover. Most of them were never about typing in the first place.

So each piece of state now lives where it belongs. The end of the timeline reads past → now → next, and the composer is for input:

StateWhere it lives now
Subagent needs your inputEnd of the timeline, with Open approval / Open question
Background work ("Waiting on vp run dev")End of the timeline, with Stop
Agent todo listsIn the work log where the agent wrote each update ("Tasks 2/5 · current step"), opening to every step
Goal (pursuing, paused, budget)End of the timeline, with the same text, usage and actions as before
Queued messagesUp next: unsent turns (dashed bubbles) after the thread's status, with Edit, Send now / Steer, Remove, reorder
Loading / syncing messagesEnd of the timeline
Offline, reconnecting, update running or failed, branch changed, usage limit, clone, feedbackThe composer's notice surface, since they affect sending
Server update availableThe sidebar's "Update everything" pill, which already offered it

Details

  • End of the timeline: every line has the same muted shape as the existing "Snoozed · Wake now" line: icon, title, detail, then "·" and inline actions. Order is fixed: what needs you, background work, sync, goal, lifecycle status, guest messages, then Up next. When it grows while you are at the end (a new queued message, a new line), the timeline follows.

  • Todo lists: the timeline used to skip them and the composer showed the latest one. Now each update is a quiet row in the work log, where it happened, like other tool activity.

a todo update in the work log, opened

  • Up next: a queued message is an unsent turn: dashed and unfilled, with its number (the drag grip on hover or focus), Edit, Send now or Steer, Remove. Screen readers hear "Queued message 1 of 2, not sent". More than 3 queued shows 2 plus "Show all N queued". Reorder by drag or arrow keys, and the steer and edit shortcuts, work as before.

  • Composer notices: the same cards as before, one per notice, machine problems first, then what needs you. Consecutive cards join edge to edge. Only error and warning cards are announced. With an approval or question open, only machine errors and warnings stay.

  • Goal: only its placement changes here. Its text, usage and actions are main's, so the goal PRs (#25426, #24984) own them. #25410 fixes the collapsed stack, which this deletes.

  • No continuous motion: the background work dot no longer pulses, and update and sync rows use static icons.

  • Deleted: the sliver, hover expansion and floating cards, the composer tasks tab/drawer/strip and its plan selection, the sync row and queue card, the timeline-inset workaround for floating notices, and the idle server update notice.

This applies to everyone, not only the New design beta: the old stacking was broken in both designs, and one path is simpler than two.

Out of scope, as follow-ups: moving usage limit and branch changed out of the composer, the multi-machine auto-balance update notice, and React Native parity.

Council review

Rounds 1 to 7 refined a single "shelf" of cards above the composer (final scores 9.6 to 9.9). Theo then asked to rethink placement instead of stacking. Round 8 compared four placements built in the real app (the shelf, the end of the timeline, composer chips, a details-card section); all three picked the end of the timeline. Round 9 onward scores this build.

Round 7 was cut short when the direction changed. Round 8 scores are for the placement mocks. Round 12 asked only Opus to confirm its two one-line fixes. Round 13 reviewed the rebased build with main's card style restored.

Walkthrough

The composer banner stack now groups notices by environment and attention. ChatView moves thread status and queued runs into the timeline footer. Todo-list items now appear as timeline work entries, replacing the composer task badge and drawer.

Changes: Thread Timeline and Composer Shelf

Layer / File(s)Summary
Grouped banner shelf
apps/web/src/components/chat/ComposerBannerStack.tsx, ComposerBanner.tsx, ChatComposer.tsx, useSystemComposerBanners.tsx, banner item helpers, versionSkew.ts, ComposerBannerStack.browser.test.tsx
The banner stack groups environment items before attention items and renders one attached surface. System banners use updated eligibility and dismissal rules. The composer filters shelf items when an approval or pending question is active.
Thread activity status items
apps/web/src/components/chat/ThreadActivityBanners.tsx, ThreadNow.tsx, useThreadLifecycle.tsx
Lifecycle factories return timeline items for child input, goals, and background work. ThreadNow renders those items and sync status.
Queued runs list
apps/web/src/components/chat/QueuedRunsControl.tsx, ChatView.tsx
Queued runs render in an “Up next” list. Long queues initially show two items and can be expanded. Rows provide edit, send, reorder, and remove controls.
Timeline footer integration
apps/web/src/components/chat/ChatView.tsx, MessagesTimeline.tsx, useTimelineFollow.ts, TimelineOverlays.tsx, apps/web/src/components/guest/GuestPage.tsx, composerFooterLayout.ts
ChatView passes thread status, handoffs, lifecycle notices, guest messages, and queued runs to the timeline footer. Footer growth and inset changes trigger scroll-to-end behavior only while following the end. The scroll button can display a status summary.
Todo-list timeline entries
apps/web/src/session-logic.ts, session-logic.test.ts, apps/web/src/components/chat/TimelineWorkEntryRow.logic.ts, ChatComposer.tsx, ChatView.tsx, performance.bench.ts, ComposerTasksBadge.tsx
Todo-list items now produce work entries with completion counts and step text. Active-plan derivation and composer task UI are removed; tests and benchmarks are updated or removed.

An acknowledged queued message may briefly leave an empty thread without its placeholder. This is a bounded display issue, so the change is mergeable with a follow-up to align the footer gate with visible queue items.

Fixed in e0a495516f. The width-based hiding is gone. A paused goal now puts its usage in the description (Fix tests · 412K / 2M tokens · 24m 20s · 3 checks), so it is either visible or the description overflows and the details popover shows it whole. A working goal keeps the usage button at every width.

Hide the idle update offer for the whole reconnect period, not only after the unavailable banner appears.

showUnavailableBanner is false while suppressUnavailableBanner holds the offline banner back during the reconnect grace period. During that period the idle "Server update available" row stays on the shelf. When the grace period ends, the offline banner appears and the update row disappears. The row also offers an "Update" action for a server that is already reconnecting. This conflicts with the PR objective to hide an idle update notice while its server is offline or reconnecting.

Gate the idle branch on the unavailable state itself, not on whether its banner is shown.

apps/web/src/components/composerFooterLayout.ts:52-69 🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Recompute resolveComposerTimelineInset from the current shelf height.

When a server-version notice appears while the composer is resting, ChatView measures it as part of the overlay. Dismissing the notice removes the row without changing the resting state, but Math.max(currentInset, ...) retains the prior total. If the timeline has no anchored end space, its footer keeps that height and can leave the dismissed row’s height as blank space below the messages. Track the resting composer floor separately from the current shelf contribution, then derive the inset from the current overlay measurement.

apps/web/src/components/chat/ChatComposer.tsx:2566-2574 🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Keep failed project clones in the environment band.

When a clone fails while an approval or question is open, ChatView includes its ungrouped error in bannerItems, and passes "Repository not cloned" as sendDisabledReason. ChatComposer filters out the error, hiding its message and Retry/Remove actions while sending remains disabled. Mark failed clones as environment items and keep the intentional-cancellation warning in attention.

Gate timelineFooter on actual queue content.

queuedRunsControl is a non-null JSX fragment for every server thread with an activeThread. When no queued items exist, QueuedRunsControl still renders an “Up next · 0 queued” section. This keeps timelineFooter non-null, bypasses MessagesTimeline’s empty-state branch, and shows an empty queue section on an idle thread.

Gate the footer on actual projected queue items or unacknowledged optimistic "queued_turn" messages. The issue is not conditional footer padding.

Use one queue derivation for the footer gate and QueuedRunsControl.

The automatic-completion mismatch does not occur because deriveThreadQueueWorkflowState already uses getUserQueuedThreadRuns. The optimistic branch still has a mismatch: hasQueuedTurns counts every optimistic queued_turn, while QueuedRunsControl removes optimistic messages whose IDs are already in the projection. If no queued server run represents that message, the control returns null, but the footer remains mounted and suppresses the empty-thread placeholder.

Derive the footer gate from the same visible queue items that QueuedRunsControl renders.

Note

🤖 Claude Opus 5.5 responding on behalf of Theo

Fixed in 0d8936116a. hasQueuedTurns now uses the control's rule: an optimistic queued_turn stops counting once its id is in the projection's messages, so the footer only mounts the queue while the control renders something.

@t3dotgg The updated hasQueuedTurns excludes optimistic queued messages whose IDs are already in serverProjection.messages. This addresses the footer-gating mismatch.
