Problem

Claude workflow members waiting for a concurrency slot appeared to be running, with a working timer and a Thinking placeholder. Reproduced with the real web app and a native Claude workflow containing three agents per phase on a host with two execution slots.

Change

Treat a Claude start snapshot without a valid startedAt as queued. Timestamped starts and progress remain running. Existing projection and client handling then preserve a null start time until execution begins. Update test fixtures that represent running members to include their start times.

Scope and approval

Fixes pingdotgg/t3code#25307

Triaged bug via the automated issue flow. #25307. No contract or client changes.

Verification

  • Regression test failed before the fix: expected queued, received running for start without startedAt; it now passes, including transition to timestamped start and progress.
  • Focused parser and Claude adapter suites: 250 tests passed. vp run check:changed passed both before and after merging main: format, lint, knip, GraphQL, typecheck and all 250 focused tests.
  • Independent Codex and Claude reviews found no code blockers.
  • Native Claude before/after runs: queued third child changed from running with synthetic timing to pending with null start time; it became running with an execution timestamp after gate release (visible in the narrow recording and persisted events). Both six-member workflows completed.

Evidence uses base 6a3a460b09 and fix 9b36ce059c. The subsequent main merge does not change the three files in this PR. Wide browser: 1440×900 CSS/light, DPR 2 (saved PNGs compressed by preview to 1280×800). Narrow: 390×844 CSS/dark, DPR 2. Recordings show navigation and gate release. The wide after-transition recording ends while the third member is still queued; the narrow after recording shows slot acquisition. Full evidence index, runtime transcripts, fixtures and scripts.

Visible differences: queued members lose the running timer and Thinking placeholder; wide lineage shows Queued. The existing generic child footer can still say Working without a timer, and aggregate workflow counts remain working. The live runs also differ in timestamps, durations, generated titles, sidebar history, branch labels and prompt gate paths; the raw pixel diffs include those differences and are supplementary evidence, not an isolated pixel comparison.

Proof audit found no code correctness issue and identified the missing wide R transition recording. The R transition is verified by the narrow recording plus wide held-state captures and persisted events. A wide after slot-acquisition transition was not captured. Not verified in a real client: progress without startedAt (native Claude did not generate it), native mobile, desktop shell, remote/relay/tunnel connections. The parser regression covers progress; shared contracts and client handling are unchanged.

Approvability

Verdict: Approved at 78d8f10

Macroscope's review found this PR approvable — This focused server-side fix correctly keeps Claude workflow members pending until a concurrency slot actually starts them, while preserving running behavior after startedAt is reported. Regression coverage verifies the queued-to-running transition and related adapter fixtures.

Walkthrough

Claude workflow parsing now treats start members without startedAt as queued, maps progress to running, and retains parsed start times. Tests cover these states and start-time handling across workflow snapshots.

The implementation appears correct, but the adapter integration test should exercise timestamp-free start snapshots before merge so this regression is protected at the caller boundary.

Explanation

The description covers the problem, change, scope and issue reference, focused verification, observed results, evidence, and known verification limits. It is complete and directly related to the pull request.

Full details: Linked Issues check

Explanation

Directly linked issue #25307 requires that a Claude workflow member reported as start without startedAt be shown as queued. It requires running status only when startedAt is present or the state is progress.

Evidence at head 78d8f10d:

  • claudeWorkflowProgress.ts parseAgent sets state to queued when reportedState === "start" and the parsed startedAt is undefined. This matches the issue's suggested fix.
  • A timestamped start still maps to running through AGENT_STATES.
  • AGENT_STATES now maps progress to running explicitly. The issue suggested this mapping. Before this change, the unknown-state fallback produced the same result.
  • mergeClaudeWorkflowProgress keeps a prior running state when a later snapshot regresses to queued. This prevents a started member from reverting to queued on a stale frame.
  • startedAt is now parsed once and reused in the returned agent, so a queued member has no startedAt value.
  • The test diff changes ClaudeAdapterV2.test.ts and claudeWorkflowProgress.test.ts. It adds regression coverage for start without startedAt staying queued until startedAt arrives, then running through progress. The parser change and these tests directly implement the requirement.

Issue #25307 places the synthetic startedAt = now fallback in projectClaudeWorkflowMembers in ClaudeAdapterV2.ts. That fallback applies only to members whose status is running. Queued members no longer reach that branch. I could not read the projection code directly, because the file read was truncated before that function and I had used my inspection budget. The conclusion relies on the issue's description of that fallback and on the author's native before/after runs. Those runs report a queued member with a null start time before a slot opened.

No coding requirement remains unmet in the evidence reviewed.

Full details: Out of Scope Changes check

Explanation

All changed code connects to #25307.

  • claudeWorkflowProgress.ts: the start without startedAt to queued mapping, the explicit progress mapping, and reuse of the parsed startedAt. These are the requested behavior.
  • ClaudeAdapterV2.test.ts and claudeWorkflowProgress.test.ts: regression tests and fixture updates. Fixtures for running members now include startedAt, as the PR description states. These support the behavior change.
  • The comment added above the state logic documents the new rule.

I found no unrelated refactoring, contract change, or client change in the reviewed diff. The PR description states that shared contracts and client handling are unchanged. The raw summary of changes lists no other files.

Exercise start without startedAt in the adapter projection test.

The adapter test asserts pending for a provider queued state, not for a start state with no startedAt. Its later start case includes an explicit timestamp. The fixture converts an omitted timestamp on start members to 0, so no adapter test covers this parser-to-projection path.
