Problem

The inbox keeps a fixed order, so when I'm juggling threads across ~8 projects I end up hunting for the one I was just talking to. Pinning only helps with a few threads, and dragging rows into order by hand doesn't keep up. This has come up a few times (#6964, #16412, #22884).

Change

Adds a toggle under Settings → Labs → Beta, Sort inbox by last message, which orders the active list by the last message you sent, newest first.

  • Off by default, and each device keeps its own choice, like Working section.
  • Agent activity never moves a row (keeps the idea behind #8231). A row only moves when you send, create or un-settle a thread.
  • It's meant to sit alongside Working section: running threads still fold into Working, and a thread that comes back to you still goes to the top. The rest of the inbox only moves when you write, so a dozen agents running in parallel don't shuffle anything.
  • Only the default inbox changes. The boring sidebar already lists each folder by your last message since #26391.
  • Like Working section, dragging within the inbox is off while it's on. Your saved order comes back when you turn it off.

Client-only: one setting in contracts, sortInboxThreadsBySend in client-runtime (with tests), the Sidebar wiring, the Labs row, a settings-search entry and a docs section.

Scope and approval

This is focused configuration of an existing capability. The inbox already has a time-ordered mode: with Working section on, the active list is sorted by return time and dragging within it is off. This toggle reuses that same path and only swaps the timestamp it sorts by for the user's own last message. It adds no new section or state, touches no server or mobile code, and turning it off restores the saved order. There's no explicit maintainer approval yet; #6964 is the long-running request for this, and earlier attempts (#12895, #15216) were closed for reasons unrelated to the idea. It's rebased onto #21039 and sits next to the boring sidebar toggles in Labs. #26391 just made boring-sidebar folders sort by your last message; this brings the same order to the default inbox, as an opt-in, so the default stays as it is. Happy to rework it.

Verification

Recording: turn the toggle on in Labs and the inbox reorders, then reply in an older thread and it moves to the top. Working section is off in the recording so the reply moves the thread right away; with it on, the thread waits in Working and comes back to the top when it finishes (shown further down).

With Working section on, three agents started at once: while they run, the inbox doesn't move and they sit in Working (3). When they finish, they come back to the top, most recent return first. I also logged the sidebar every 500 ms during the hand-off: the Working count and the inbox row count changed together each time, and no row dropped out.

Checks:

  • vp test run src/state/threadInbox.test.ts in client-runtime: 25 passed, including 3 new tests for sortInboxThreadsBySend (agent runs don't move rows, fallback to latestUserMessageAt, un-settled and returned threads go to the top).
  • vp test run for Sidebar.logic, Sidebar.drag, settingsSearch and SettingsPanels.logic in web: 132 passed.
  • Typecheck passes for contracts, client-runtime, web and desktop. vp fmt --check is clean. vp lint on the changed files only shows two warnings that are already on main.
  • DesktopClientSettings.test.ts has one test that fails on my Windows machine with EPERM on symlink. It fails the same way on main without this change.
  • I didn't check mobile; this change doesn't touch it.

Screens and recording use an anonymized copy of my data with made-up project and thread names.

Walkthrough

The change adds a client setting to sort active inbox threads by user-message time. The sidebar applies the selected ordering to display and drag handling. Settings restore, search, tests, and documentation include the setting and its behavior.

Changes: Inbox send-time sorting

Layer / File(s)Summary
Setting contract and controls
packages/contracts/src/settings.ts, apps/web/src/components/settings/*, docs/user/thread-sidebar.md, apps/desktop/src/settings/DesktopClientSettings.test.ts
The settings schema and Labs panel add the inbox sort setting. Search and restore flows include it. The documentation and desktop test fixture also describe or set the option.

packages/client-runtime/src/state/threadInbox.ts, packages/client-runtime/src/state/threadInbox.test.ts
sortInboxThreadsBySend orders threads by the newest applicable creation, unsettled, user-message, or observed-return timestamp. Tests cover authored-message time, fallback message time, returned threads, and unsettled threads.
Sidebar ordering and drag handling
apps/web/src/components/Sidebar.logic.ts, apps/web/src/components/Sidebar.tsx
The sidebar uses send-time ordering when enabled, return-time ordering when the Working shelf is enabled, and existing sidebar order otherwise. Drag ordering and drop planning treat active threads as time-ordered when either setting is enabled.

Qualify the existing active-list instructions.

When send sorting is on, the instructions at Line 83 and Line 99 incorrectly promise active-thread reordering and a fixed order. Line 130 also describes return-time ordering as unconditional when the Working section is on. Update those passages to state when each rule applies. Otherwise, users can follow an instruction for a disabled drag action. As per path instructions: “When a documented decision or constraint changes, rewrite or remove the affected text. Do not append another account of the new behavior.”

docs/user/thread-sidebar.md:141-143 🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Correct the saved-order condition for the Sort setting.

Line 143 says the saved order returns when you turn the Sort setting off. That is true only when the Working section is also off. With the Working section still on, turning off Sort changes the active list to return-time order, not the saved manual order. Dragging stays disabled until the Working section is also off. Users who follow the sentence expect manual reordering to work again, but it does not.

The earlier correction at lines 132-134 already uses the two-setting wording: "Your saved order returns when you turn both off." The new section at lines 141-143 repeats the unconditional form.

packages/client-runtime/src/state/threadInbox.ts:64-83 🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Do not use the legacy latestUserMessageAt value for send sorting.

The legacy producer includes every role === "user" message. Agent-authored user-role messages remain in that set. When an older server omits latestUserAuthoredMessageAt, the fallback can therefore move a thread because of agent activity.

The legacy field cannot distinguish human-authored messages from agent activity. Ignore it when the authored field is omitted. Modern servers retain authored-message sorting, and legacy shells retain creation, unsettled, and return ordering.

@coderabbitai Keeping the fallback on purpose. It only applies when the server doesn't send latestUserAuthoredMessageAt (older servers). Without it, send sorting would ignore your messages there entirely. Same pattern as sortWorkingThreadsBySend, which falls back to latestRun.requestedAt.

Qualify “Agent activity does not move threads” for older servers.

The setting copy and the sidebar docs state this without exception. On servers that lack latestUserAuthoredMessageAt, the sort reads latestUserMessageAt. That field filters by role only, so agent messages with the user role can move a thread. The promise is false on that path.

Preserve return ordering after reload.

The documented Working-section behavior orders active threads by when they last came back. inboxReturns only preserves that timestamp in memory, so reloads and returns while the page is closed lose it. The previous return sorter used persisted latestRun.completedAt; the new send sorter does not.

Use latestRun.completedAt as the fallback only when the return-time callback is enabled. This keeps agent completion from reordering threads when Working is off.

Exclude synthesized completion times from sorting.

When an older server omits latestRunCompletedAt, presentThreadShell in models.ts substitutes the thread’s updatedAt. A metadata change can then move an idle thread to the top without a message or Working return. Preserve the timestamp’s provenance and use only genuine completion times here. Keep persisted return ordering for non-completion returns.

When a thread needs approval or user input, isThreadWorking moves it to the active list. After a reload, the in-memory return tracker has no prior state. If latestRun.completedAt is null, sortInboxThreadsBySend ignores the persisted latestRun.requestedAt, so the thread can lose its return ordering.

The base sortInboxThreadsByReturn preserved this ordering through latestRun.requestedAt. Include that fallback when Working is enabled.

Verified in a real dev environment

Verified unchanged head 42197a9b0825e4218fae3482667b0df46c9f601c on this Linux VM with repository Playwright and /usr/bin/google-chrome. Ran vp i and a real background vp run dev for each checkout, one server at a time. Created the project and threads through the web app and ran real Codex gpt-6.1-sol turns, without mocks or seeded data.

  • On github/main (8760d063e9), with Working section off, replying in alpha left the saved order gamma, beta, alpha. Labs had no send-sort toggle.
  • On this head, the toggle defaults off. Enabling Settings → Labs → Sort inbox by last message reordered the same conversations to alpha, gamma, beta. Sending in beta moved it first. Turning the toggle off restored gamma, beta, alpha. Reload preserved the enabled setting and order.
  • With Working section off, started a delayed tool turn in alpha, then sent in beta. Beta finished first; alpha finishing later did not move it above beta.
  • With Working section on, gamma moved into Working during a real terminal call, returned to the inbox first, and remained first after reload.
  • Pin/unpin and settle/un-settle worked. Un-settling placed the thread first in the active inbox. An active-row drag while send sorting was on did not change its order.

183 existing focused tests passed through Blacksmith: threadInbox, Sidebar.logic, Sidebar.drag, and settingsSearch. GitCafe reported 28 successful CI checks on this head. No code changes or pushes were needed.
