fix(server): preserve background work when thread settings change#24446

Problem

After a Claude turn finishes with a background Agent or shell still running, changing runtime mode, provider instance, or worktree detaches the session and kills that work without checking. Sending or queuing a message with another provider instance reaches the same teardown.

Change

Check affected sessions before committing destructive changes. Exclusive sessions use the comprehensive session probe, including native Claude Agents; pooled sessions use thread-scoped probes. Refuse the change while work remains and explain how to retry or explicitly Stop. Queued refusals fail individually so later safe messages can continue.

Remove the web worktree picker's eager Stop so the server owns this decision. Give mobile settings-sync attempts fresh command IDs so retries do not replay saved refusals. Explicit Stop, archive and settle keep their behavior. No new settings, persisted state or wire contracts.

GitCafe: #16000

Triaged bug via the automated issue flow.

Verification

  • Red tests reproduced session loss on main. Final regression cases cover busy/idle runtime, provider, workspace, immediate send and queued send changes, plus two refused queued switches followed by a safe message.
  • After merging current main: focused SelectionRestart, BackgroundWorkStop and ThreadStop suites: 70/70 passed. Both isolated final reviewers independently ran SelectionRestart: 18/18 passed and returned MERGE.
  • Related server checks during implementation: 747 passed; mobile outbox: 35 passed. Scoped server/web/mobile typechecks passed; changed-file formatting and lint passed with existing unrelated warnings.
  • Evidence is at 4a3dab0fab; integration head 803fba2beb merges unrelated mobile navigation changes without changing the four fix files.

Proof audit

Pass 2 verified web runtime protection and queue recovery, but returned INSUFFICIENT for the complete matrix. In addition to the limits below, busy pooled ownership, probe failures, active-parent explicit mutations, archive/settle controls and cross-driver/separate-home cases lack dedicated delivered proof. No independent capture rebuild was performed. R2 post-Stop workspace retry is supported by events; the recording endpoint still displays the prior branch.

Verification limits

Native iOS is unverified: the EAS simulator development build failed resolving GhosttyKit. Native settings retries across restart/backoff and exactly-once delivery were not captured. Distinct provider instances shared proxy credentials; independently authenticated accounts were not exercised. Worktree protection, completion/retry and explicit Stop were verified, but a readable picker refusal was not observed.

History, timestamps and progress filenames differ between behavioral episodes. Raw zero-threshold and threshold-16 diffs are diagnostic, not a frozen-fixture pixel regression pass. Visible changes include task progress, refusal messages, transcript/sidebar history and timestamps. The complete proof matrix remains partial (4/5 configurations). No replay driver or frozen-clock fixture is linked in the delivered index, so independent fixture reconstruction remains unverified.

Older mobile clients retain fixed settings IDs and may replay a saved refusal until the pending message is edited or deleted; the updated client uses fresh IDs.

Approvability

Verdict: Needs Human Approval

Macroscope's review found this PR requires human approval — This PR changes production orchestration by conditionally refusing runtime, provider, workspace, and queued-send changes when live background work would be terminated, while also changing client-side stop behavior and retry identity handling. The regression coverage is broad, but the cross-path runtime gate and altered queue semantics warrant review of the operational behavior.

Changing the provider during an active turn can still end background work, contrary to this change’s purpose. Guard that restart before merging; also fix the event wait so the integration test cannot stall.

Full details: Title check

Explanation

The title "fix(server): preserve background work when thread settings change" matches the main change. The PR refuses runtime-mode, provider-instance, worktree, and cross-instance send changes that would detach a session with background work still running. The title uses a conventional commit format and is specific. It does not cover the web picker or mobile retry changes, which is expected for a title.

Full details: Description check

Explanation

The description follows the repository template. It has Problem, Change, Scope and approval, and Verification sections. The Problem and Change sections clearly explain the bug and the fix. The Scope section links issue #16000 and says it was triaged through the automated issue flow. The Verification section lists concrete test counts, evidence links, and explicit limits, including unverified native iOS behavior. Two points are weaker. The Scope section gives no explicit maintainer approval comment, which the template asks for. The description also includes a long, dense evidence table that is hard to scan. Both points are minor compared with the overall completeness.

Full details: Linked Issues check

Explanation

Issue #16000 requires protection before runtime-mode, provider-instance, and worktree changes detach a Claude session. The Orchestrator now probes affected sessions before detach and refuses when background work is active. Exclusive sessions use the session-wide probe. Pooled sessions use thread-scoped probes. Probe failures count as active work. The refusal includes retry and Stop guidance. Queued refusals become validation failures, so later safe messages can continue. The change also covers cross-account native-thread continuation. The web picker no longer stops the session before the server check. Added integration coverage and the reported focused suites verify these paths. Mobile settings retries use fresh command IDs.

Full details: Out of Scope Changes check

Explanation

The changed files support issue #16000. Orchestrator changes implement the background-work guard and queue behavior. Integration tests cover the guarded paths. The web change removes the client-side eager Stop so the server can make the decision. The mobile change prevents a saved refusal from replaying on a retry. No unrelated feature, setting, persisted state, or wire-contract change is shown.

Use a named Effect.fn span for hasLiveBackgroundWork, or document the fnUntraced choice.

hasLiveBackgroundWork is a reusable service operation. It reads the projection store and calls provider probes, so it does I/O. It runs once per guarded command, not per event or per chunk. The Effect.fnUntraced choice has no explanatory comment, unlike the other fnUntraced helpers in this file. Because it has no span, a slow or failing probe is hard to attribute in traces.

Guard destructive active-turn restarts before enqueueing them.

sendToThread can steer an active run with a changed modelSelection. That path can set a detach or replace transition and enqueue provider-turn.restart. The cross-account guard at Orchestrator.ts:5751-5762 runs after this branch returns, so it cannot prevent the restart. ProviderSessionManager.detach can release the last exclusive session, and releaseEntry closes its provider scope. This can end the session's background work.

Run hasLiveBackgroundWork before enqueueing any non-null restartSessionTransition. This does not affect the allowed active_steering path because that path does not create a session transition.

Capture the event cursor before forking the waiter.

Orchestrator.streamDomainEvents reads latestSequence() inside the forked stream. If that read runs after interruptTurn publishes the matching event, the event becomes the stream's afterSequence and is excluded from replay. The waiter can remain unresolved, so Fiber.join(sameRunning) can stall the test.

9Update runningTurnOrHeldQueue in the test to accept an event cursor and stream
10events after that cursor, rather than relying on orchestrator.streamDomainEvents
11to read the cursor inside the forked stream. Capture the cursor before starting
12each waiter, including firstRunning and sameRunning, so events published
13immediately afterward are not missed.
