Fixes #15611 (maintainer-triaged: #15717 was closed as its duplicate and pointed at the then-open fix). Smaller alternative to #18631, see the last section.

Problem

Clicking edit on a queued message loads its text into the composer, but the queued run stays drainable on the server. If the active turn finishes while the user is still editing, the server starts the run with the original text and the client can only show the "Queued message is no longer queued" toast. The text being typed is lost or has to be re-sent.

Fix

  • A queued run carries a new optional editing flag, set and cleared by a new queued-run.editing command.
  • startNextQueuedRun returns when the next run to start is being edited. Earlier queued messages still go out; later ones wait behind the edited one, so the queue keeps its order.
  • The flag is separate from queueHeld, so a Stop pressed during an edit still holds the queue after the edit ends, and a release never un-stops a queue.
  • The guard sits after the provider-failure and missing-worktree pause checks, so those pauses are still recorded while the head message is being edited. Clearing the flag re-checks the queue like queue.resume does, but judges the latest executed run itself, so a release that reaches the queue before the terminal listener cannot start the message against a failed provider or outside its worktree. A reorder now re-checks the queue the same way, so moving a message ahead of an edited head starts it.
  • queue.resume also clears editing, so a flag left behind by a client that vanished mid-edit has a way out. isHeld (client-runtime) and hasHeldQueuedRuns (web) count an edit in progress so that Resume is offered; the composer already hides Resume while this client is editing.
  • The web edit hook marks the run before entering edit mode (so switching the edit to another queued message never leaves a gap) and clears it from a single effect cleanup that covers save, cancel, leaving the thread and unmount. The edit session captures its environment so the clear still targets the right server after navigating elsewhere.
  • Thread presentation: a new shared latestRunNotWaitingOnUser treats the edited message and the ones behind it as waiting on the user, so an idle thread does not show as queued/working in the sidebar while its head message is being edited. The shell SQL mirrors it. latestUnheldRun is unchanged for the delegated-task settle logic, whose SQL mirror is also unchanged, so SQL and in-memory stay in agreement on both paths.

System and performance notes

  • No new reads on hot paths. The flag rides on the existing run.updated event and run payload; the drain guard reads a field of the projection it already loaded. A reorder's re-check exits at the existing canStartQueuedRun pre-filter while a run is active.
  • The shell query's edit-position lookup sits in the last OR branch of the presented filter, so SQLite evaluates it only for a queued, unheld candidate. A thread whose newest run is not queued never pays for it. Measured on a scratch database with the production indexes, 3000 threads and 300k runs: common case (no queued runs) 2.7 ms, identical to main; adversarial case (every thread ending in eight blocked queued runs) 53 ms. A MATERIALIZED CTE variant was slower in both cases (5.1 ms / 62 ms) because every thread paid for the materialization, so it was not used.
  • Older servers reject the new command; the client sends it silently and the editor keeps today's behavior. No protocol or capability change.

Verification

  • runtimeLayer.test.ts: the edited message and the ones behind it wait and start on release; editing a later message does not block the one ahead; a release does not resume a stopped queue; a provider failure while the head is being edited still holds the queue; a release that arrives before the terminal listener still holds the queue; a reorder past an edited head starts the moved message. The first test fails with the guard removed, the failure tests fail with the guard in its earlier position or without the latest-run judgement, and the reorder test fails without the re-check.
  • ProjectionStore.test.ts: the SQL shell and the in-memory shell agree with an editing queued run and with a reordered run ahead of it. New orchestrationV2ThreadError.test.ts covers the position rule, including positions that disagree with ordinals.
  • threadWorkflows.test.ts, threadExecution.test.ts and commands.test.ts in client-runtime pass.
  • Typecheck for contracts, shared, client-runtime, server and web; format and lint on the changed files.
  • Not yet exercised in a running browser; a short recording of edit held through turn completion can be added on request.

Relation to #18631

#18631 solves the same bug with an owner token per edit, takeover confirmation between devices, persisted edit drafts, a protocol capability, and a mobile rewrite, and is gated on native evidence and human review of that lifecycle. This PR takes only the server-side hold and the three gaps its reviewers found (pause ordering, release/reorder re-check, thread presentation), and leaves ownership semantics out: two clients editing the same message both set the flag and the last to finish clears it. Mobile keeps today's behavior and can adopt setQueuedRunEditing in a follow-up.

Merge Risk: 🟡 Moderate · up to 33cfc

A queued message can still start while its edit is opening. Resolve that timing gap before merging; the other queue-order concerns do not require changes.

Security architecture risk: 🔵 Low · up to 33cfc

The change retains existing authorization and thread boundaries. Its main design limitation is that the editing pause is shared rather than owned by an edit session, so one client's cleanup can release another client's active edit.

Retained concerns

  • Low · reliability · inferred: The newly introduced editing hold is an unowned boolean. If two authorized clients edit the same queued run, either client's cleanup can set editing to false and trigger queue advancement while the other still edits. Capturing environment, thread, and run identity prevents misdirected cleanup but does not distinguish edit sessions. This is a limitation of the new hold's ownership guarantee, not evidence of new unauthorized access.
Security review details

Security Blast Radius

  • inferred — The inspected mutation and resulting queue advancement are confined to the addressed thread within the authenticated environment. Environment-level operators retain their existing ability to control threads; no new cross-environment authority or provider privilege was established.

Security Findings and Attack Paths

  • inferred — The supported adverse path is conflicting authorized edit sessions: both mark the same run, one ends and clears the shared boolean, and the queue can start the original message while the other still edits. This is not an authentication bypass, and the base already allowed queued messages to start during editing; the concern is the new control's lack of session ownership.

Trust Boundaries and Controls

  • observed — Websocket session authentication and orchestration:operate authorization protect the generic dispatch route. The new handler additionally binds run identity to the supplied thread projection and queued status. The inspected path uses environment-level authority rather than a separate per-thread user-owner check, consistent with neighboring queued-run mutations.

Resilience and Maintainability Implications

  • inferred — Entering edit mode does not await server acknowledgement: the hook discards the editing-command promise and immediately activates the composer. Queue completion can therefore win before the marker persists. This leaves part of the preexisting edit/start race unresolved rather than demonstrating that the PR worsens it; local command serialization does not serialize against server-originated completion.

Hardening Proposals

  • proposed — If editing must provide a reservation across clients, use server-acknowledged edit acquisition and session-scoped release so stale cleanup cannot release a newer editor. Keep explicit resume as a deliberate recovery override rather than treating ordinary cleanup as equivalent authority.

Restart queue processing after a reorder changes the head.

If the edited run is at the head and the active run has finished, moving another queued run ahead of it makes that run eligible to start. resumesQueue excludes queued-run.reorder, and the resulting queued-status updates do not trigger the terminal-run startup path. The newly first run stays queued until another resume trigger occurs. Trigger startNextQueuedRun after a committed reorder.

✅ Confirmed as addressed by @TheAnimatrix

Fixed in 33cfce97. kicksQueue now includes queued-run.reorder, and that re-check judges the latest executed run itself so it cannot bypass a failure or missing-worktree pause. Covered by "reordering past an edited message starts the one moved ahead" in runtimeLayer.test.ts, which fails without the kick.

@TheAnimatrix Thanks for the fix. The supplied code confirms that queued-run.reorder triggers queue processing with afterLatestRun: true. The re-check preserves provider-failure and missing-worktree pauses.

This addresses the finding. I did not run the regression test.

Wait for the editing marker before entering edit mode.

markQueuedRunEditing discards the command result. If the active run finishes before the server commits editing: true, startNextQueuedRun can start this run with its original text. The client then opens an edit draft for a run that has already started. Await a successful marker command before entering edit mode, and handle rejection without opening the draft.

Not changed. Awaiting the mark would put a server round trip between the click and the editor opening, and on an older server, which rejects the unknown command, the editor would never open; today the client sends the mark and keeps the current behavior there. What remains is a window the length of one round trip instead of the length of the edit. If the run starts inside it, the effect just below ("Exit edit mode when the edited run leaves the queue") closes the editor, keeps the draft when the thread draft is empty, and the server rejects the stale mark. That is the same recovery main relies on today for a run that starts mid-edit, now confined to a few milliseconds.

@TheAnimatrix Thanks for the clarification. I withdraw the finding.

The existing effect handles a run leaving the queue and recovers the edit through recoverQueuedMessageEdit. Awaiting marker success would delay the editor and prevent editing on older servers that reject the command. The remaining race does not justify that compatibility change.

5Learning: In apps/web/src/components/chat/useQueuedRunEdit.ts, the queued-run.editing marker is intentionally best-effort. Opening the editor must not depend on marker success, to preserve immediate editor access and compatibility with older servers that reject the command. If the run starts before the marker commits, the existing run-leaves-queue effect exits edit mode and calls recoverQueuedMessageEdit, which preserves a dirty edit when the thread draft is empty.

Keep new dispatches behind an edited queue head.

When this guard leaves the queue idle, dispatchMessage can still start a new message.dispatch immediately: its shouldQueue check depends on an active run or a missing worktree, not on an existing queued run. A message sent from another client can therefore execute ahead of the edited message. Route new dispatches behind the paused queue head so later messages retain queue order.

Intentional, and it matches how a held queue already behaves. On main, a message a user sends while the thread is idle with a Stop-held queue starts immediately (queueBehindRun is only an active run or a missing worktree), and the held messages run after it in their order; the comment above worktreeSetupUnresolved records that choice. An edit parks the message the same way: a message sent from another client or an agent runs now, the edited one follows once the edit ends, and startNextQueuedRun already moves it behind a run that started while it waited. Making every new message wait on a message one device is still typing would turn the hold into a whole-thread pause, which is the semantics this PR deliberately avoids.

@TheAnimatrix Thanks for clarifying the intended behavior. I withdraw this finding.

The supplied code supports your explanation: dispatchMessage permits a new dispatch while the queue is idle, and startNextQueuedRun adjusts the queued run’s ordinal when another run started while it waited. Preserving order among queued messages does not require blocking new dispatches. My recommendation would have changed that contract.
