fix(server): keep managed Codex token renewal in the server#21786

A running managed Codex process needs access to renewed ChatGPT credentials, but a helper that writes credentials itself can be killed after OAuth consumes a refresh token and before persistence finishes.

Add a private, server-owned token broker using the existing credential lock and atomic store. Requests bind to the environment, provider instance, and sign-in profile. Accepted rotations finish after helper disconnection and drain during orderly server shutdown. Unix sockets use a protected directory; Windows named pipes return no bytes until a complete request arrives and rely on default write/duplex restrictions. Queued credential access retires after the helper’s 80-second budget; a started rotation still saves before interruption. Native runtime integration is the next stack layer.

Rebuilt from @Timpan4's #19895. This layer keeps six new behavior cases in the existing auth suite; the complete stack reduces the original 28 added cases across 12 files to eight across three existing files. Separate protocol/helper permutation suites were omitted.

Verification: 73 auth tests passed on this layer. A new real broker/sign-in regression fails without the wait deadline and passes with it; existing disconnect coverage crosses the deadline during exchange and still requires persisted rotation. The integrated stack passed 94 auth/runtime/driver tests, server typecheck, scoped lint/format, and Knip exports on both layers. Nonvisual server behavior is proved by tests; screenshots do not apply.

Human auth/IPC review remains required. Windows pipe permissions, macOS, packaged Electron/asar/SEA, real OAuth accounts, iOS, and Android were not executed here. The guarantee covers consumer cancellation while the server lives and orderly scope shutdown; forced process termination and power loss remain outside it.

Independent whole-stack review: Opus 5.5 and GPT-6 Sol completed four rounds. Round one found a native provider-name resume regression, resolved by the stable provider name and upgrade/restart/reconnect proof. Round three identified abandoned broker jobs behind sign-in; the current deadline and deterministic persistence coverage address it. Round four found no code blockers from either reviewer. Opus independently reran 73 lower auth tests and 94 integrated behavior tests, and verified that an unsafe exchange-operator reorder makes the strengthened durability test fail.

Tests: Codex GPT-6-Astra (high). Implementation: Codex GPT-6.1-Sol (high). Harness: Codex through T3 Code.

Approvability

Verdict: Needs Human Approval

Macroscope's review found this PR requires human approval β€” This PR adds substantial managed-token IPC and profile-binding infrastructure that handles sensitive OAuth credentials, including cross-platform socket lifecycle and shutdown behavior. The implementation is not yet wired into the native runtime, but its authentication and IPC scope warrants human review.

πŸ“ Walkthrough

The change adds profile-key checks to Codex authentication and a private managed-token broker. The broker validates bounded, newline-framed requests and returns access tokens. Tests cover profile changes, request matching, concurrent renewal, and credential renewal after a client disconnect.

Changes: Managed Token Renewal

Layer / File(s)Summary
Profile-bound authentication
apps/server/src/provider/CodexChatGptAuth.ts, apps/server/src/provider/CodexChatGptAuth.test.ts
makeCodexChatGptAuth derives and exposes a profile key. When expectedProfileKey is set, access fails if the active credential has a different key. Tests cover concurrent access and behavior after profile reconnection or revocation.
Token request protocol

The protocol defines request and response schemas, frame limits, timeouts, and socket frame read and write behavior.
Broker lifecycle and token requests

βœ… Confirmed as addressed by @juliusmarminge

Fixed in 95139b8e1e. ProtocolError is private with a fixed message. The timeout now has an actual consumer in this lower layer: the broker retires queued access after the helper budget. Standalone lower Knip exports passes, independently rerun by Opus. The full stack retains the same 80,000 ms helper/native deadlines.

@juliusmarminge Thanks for the update. Making ProtocolError private with a fixed message addresses that concern. Keeping COMMAND_TIMEOUT_MS is appropriate now that the broker uses it to retire queued access after the helper budget.

Bound broker waits for auth.access.

access and authenticate use the same per-store, per-credential semaphore. authenticate holds the permit while it awaits the OAuth callback. The provider flow eventually times out after five minutes, so the wait is not literally unlimited, but the broker has no 80-second command timeout.

Sixteen jobs can remain blocked during that interval. Later requests are then dropped, and shutdown waits for those jobs before fiber interruption. The filesystem lock retry and refresh timeout do not bound the semaphore wait.

βœ… Addressed in commits 75dfc25 to 95139b8

Fixed in 95139b8e1e: broker access now uses the 80-second timeout, retiring abandoned permit waits. A real broker/sign-in regression fails without it and passes with it. The existing disconnect test now crosses that deadline during exchange and still requires saved rotation. The existing inner exchange.pipe(Effect.interruptible, Effect.timeout("20 seconds")) order is unchanged; started rotation saves before the outer interruption finishes. Opus independently verified an unsafe operator reorder makes that persistence test fail. Normal server shutdown already closes the sign-in scope before broker drain, so this is queued-work hardening, not a claim of a five-minute shutdown defect. Both independent R4 reviews found no code blockers.

@juliusmarminge Verified in the current code: broker access uses the 80-second timeout. The regression tests cover retiring queued permit waits and persisting a started rotation after disconnect across that deadline. The inner Effect.interruptible / Effect.timeout("20 seconds") order is unchanged. I did not rerun the tests.

Thanks for the shutdown clarification. My five-minute shutdown claim was incorrect; this fix hardens queued work.

5Learning: In the server's managed Codex token broker lifecycle, normal server shutdown closes the sign-in scope before draining broker jobs. A sign-in-held credential permit must not be treated as a five-minute normal shutdown blocker. The broker access timeout hardens queued permit waits.
