On busy threads, other database writes sometimes waited 2 to 5 s for the SQLite connection. The SQL was fast. The time went to the orchestrator's command read (readCommandProjection). It runs for every command, inside the write transaction, and decodes the thread's whole control state. A hub thread with 796 runs and 217 subagents has 4,605 nodes (4.4 MB), and most of them are finished tool calls and assistant messages from runs that ended long ago.

Command decisions never read those nodes. They only use run and attempt roots, subagent nodes, live nodes, and the nodes of active runs. So the command read now skips tool_call, assistant_message and reasoning nodes that are finished and belong to a finished run. A new omitSettledLeafNodes filter on getThreadRecords does this. Only readCommandProjection sets it. Other reads are unchanged.

Node read for that thread, on a read-only copy of real data (3 runs each):

RowsSizeSQLDecode
Before4,6874.4 MB40 to 55 ms105 to 181 ms
After1,038809 KB23 to 33 ms15 to 20 ms

These numbers are from an idle machine. On a busy server, interleaving with other work stretched the same decode to seconds while the transaction held the lock.

Safety:

  • I checked every projection.nodes use reachable from the command read: all 15 in Orchestrator.ts, ThreadDeletion, and endOrphanedNativeSubagent / endRunlessRootTurns. Each one needs only a root node, a subagent node, a live node, or a node of an active run.
  • Pending events are applied with upsertById, so a node.updated for a skipped node is still added.
  • On real data, every run root and attempt root is a self-rooted root_turn node.
  • GPT-6.1 Sol reviewed the change independently and found no blocking issues.

Proof: a new ProjectionStore test passes, and it fails with the filter turned off. The focused ProjectionStore, Orchestrator control-read, delegated completion, thread deletion, queued run order and context handoff suites pass (67 tests).

Not checked locally: the SteeringCompletion and replay-fixture integration suites already fail on this machine without the change (10/13 and the simple/* scenarios), so CI is the check for those.

Approvability

Verdict: Not approved

Macroscope's review found this PR not approvable β€” This PR changes every command's production projection read to suppress decoding settled tool, assistant, and reasoning nodes, rather than merely adding an unused option. Although the implementation is scoped and tested across storage modes, the automatic reduction of previously performed processing warrants human review.

πŸ“ Walkthrough

The projection store adds an optional filter that omits settled leaf nodes from finished runs. Command projection reads enable the filter. Tests cover filtered and unfiltered reads in memory and SQL-backed stores.

Apply this filter in the replay store too.

When a caller sets omitSettledLeafNodes: true, the SQL store omits matching nodes. The replay store’s getThreadRecords implementation at Lines 6416-6447 returns projection.nodes unchanged. The same service call therefore returns different node sets. Apply the equivalent filter in the replay implementation.

βœ… Addressed in commit 364424a

Note

πŸ€– Claude Opus 5.5 responding on behalf of Theo

Fixed in 364424a37d. layerMemory's getThreadRecords now applies the same filter through isSettledLeafNode, which mirrors the SQL clause. The same scenario now runs against both stores ("command reads skip finished leaf nodes of finished runs" and its memory twin), and the memory test fails without the fix.

@t3dotgg Thanks for the fix. The supplied code confirms that layerMemory.getThreadRecords now honors omitSettledLeafNodes through isSettledLeafNode. It preserves all nodes when the option is unset or false.
