Problem

A GitHub, GitCafe or Bitbucket token saved in Settings as a secret provider reference resolved to an empty string when the provider could not read it (vault locked, provider removed). The credential code took that as "no saved token" and quietly used GH_TOKEN, gh, CAFE_TOKEN, cafe or the Bitbucket env credentials instead, so PR actions could run as a different account without any sign.

Change

  • Resolving settings secrets keeps a reference it cannot read instead of turning it into "".
  • The three providers read their saved credential through a new requireSettingsSecretLiteral (contracts), which fails with SettingsSecretUnresolvedError naming the secret provider. SettingsSecretUnresolvedError moved to contracts so provider packages can use it; the EAS host's requireSettingsSecret uses the same error.
  • Only an empty field still falls back to env tokens or the CLI login.
  • The status probes for all three hosts show that error instead of a fallback account. A Settings refresh recovers as before.
  • Usage limit sources still read an unreadable key as empty and show the error they showed before.

Verification

  • Extended existing tests per provider (GitHubCredentials.test.ts, gitHubDiscovery.test.ts, GitCafeCredentials.test.ts, BitbucketApi.test.ts, sourceControlHostSecrets.test.ts): a saved but unreadable reference fails and the env or CLI fallback is never consulted; an empty field still falls back. Each new assertion fails with the source change reverted.
  • vp run check:changed passes.
  • Not checked in a real client; the error reuses the existing status detail field.

Approvability

Verdict: Approved at 381358a

Macroscope's review found this PR approvable — Unreadable saved source-control credentials now produce an authentication error instead of silently falling back to another account. The change is confined to credential failure handling and reduces unintended account switching without changing product defaults.

Walkthrough

Unreadable secret references now remain in settings instead of becoming empty values. Credential consumers can require literal secrets and receive an explicit unresolved-secret error. Bitbucket, GitHub, and GitCafe handle that error in credential and authentication flows.

Changes: Unresolved secret handling

Layer / File(s)Summary
Secret resolution contract
packages/contracts/src/settingsSecretValue.ts, apps/server/src/secrets/settingsSecretValue.ts, packages/source-control-core/src/server/SourceControlHost.ts, apps/server/src/sourceControl/sourceControlHostSecrets.test.ts
The contracts package adds SettingsSecretUnresolvedError and requireSettingsSecretLiteral. The resolver preserves unreadable or empty secret references, and the test expects an unreadable reference to remain unchanged.
Bitbucket credential resolution
packages/source-control-bitbucket/src/server/BitbucketApi.ts, packages/source-control-bitbucket/src/server/BitbucketPullRequestProvider.ts, packages/source-control-bitbucket/src/server/BitbucketApi.test.ts
Bitbucket resolves settings credentials through secret providers before requests. An unresolved secret produces an unauthenticated probe result or a SettingsSecretUnresolvedError when listing pull requests.
GitHub credential and discovery handling
packages/source-control-github/src/server/GitHubCredentials.ts, packages/source-control-github/src/server/GitHubSourceControlProvider.ts, packages/source-control-github/src/server/GitHubPullRequestProvider.ts, packages/source-control-github/src/server/GitHubCredentials.test.ts, packages/source-control-github/src/server/gitHubDiscovery.test.ts
GitHub credential lookup and discovery require literal saved tokens. Unresolved references produce unauthenticated results with error details. Tests cover readable, empty, and unresolved saved-token states.
GitCafe credential and probe handling
packages/source-control-gitcafe/src/server/GitCafeCredentials.ts, packages/source-control-gitcafe/src/server/GitCafeSourceControlProvider.ts, packages/source-control-gitcafe/src/server/GitCafeApi.ts, packages/source-control-gitcafe/src/server/GitCafeCredentials.test.ts
GitCafe credential lookup propagates unresolved-secret errors. Discovery adds credentials to the CLI environment only when lookup succeeds and reports unauthenticated status when it fails.

Report unresolved tokens for discovered enterprise hosts.

If gh reports an authenticated enterprise host with an unreadable saved token, this check misses the reference because it reads only settings.tokens["github.com"]. Discovery can report that host as authenticated, but GitHubCredentials.get(host) fails with SettingsSecretUnresolvedError. Check the saved token for the discovered host before retaining the CLI auth result, and extend the existing discovery scenarios for that case. As per coding guidelines, “The most common defect in this repo is a change that works on the path you tested and is missing everywhere else.”

Source: Coding guidelines

Not changing this here. This discovery probe only reports the github.com account, as on main; enterprise hosts get their status from gh. The goal of this PR is that an unreadable saved token never silently uses another account, and that holds for every host: GitHubCredentials.get(host) fails with SettingsSecretUnresolvedError for an enterprise host too, so nothing runs as a different account. Reporting per-host saved-token status in discovery would be a separate change.

@juliusmarminge Understood. I conflated discovery status with credential execution. The enterprise discovery status comes from gh, while GitHubCredentials.get(host) rejects the unreadable saved token instead of using another account. I withdraw this request from this PR.

Would you like a follow-up issue for per-host saved-token status in discovery?

Guard the provider-label lookup against inherited properties.

If a saved reference names a removed provider with the valid identifier constructor, an empty provider map returns the inherited constructor function. Its label is undefined, so .trim() throws a TypeError instead of returning SettingsSecretUnresolvedError. Check for an own provider entry, or guard label before trimming. The provider identifier schema permits this value. (raw.githubusercontent.com)

✅ Confirmed as addressed by @juliusmarminge

Fixed in 381358a004b: the label lookup only uses an own provider entry. The GitCafe credential test now names a removed provider constructor; it threw the TypeError without the fix.
