On a real 15.7K-item thread: timeline rebuilds go from 45 ms to 8.6 ms (5×), and a tool update goes from 12.2 ms to 0.28 ms (40×).

BeforeAfterOutput
Full timeline rebuild (deriveMessagesTimelineRows)45.0 ms8.6 msidentical
Timeline entries update when one tool completes12.2 ms0.28 ms (10,335 of 10,336 entries reused)identical

Measured in a dev build with the full history of a real thread loaded (10,336 timeline entries, 186 collapsed turns). Both versions ran on the same captured inputs in the same page.

Problem

A DevTools trace of typing in the desktop composer, while an agent ran tools in a long thread, showed six 100–140 ms main-thread freezes. Each followed a WebSocket update and rebuilt the whole chat timeline. A second trace showed the same rebuild costing 234 ms and 272 ms when switching into long threads. Keystrokes also paid for full-document querySelector calls.

Hot spot in the production traceCost
Turn-fold deferredWorkItemIds scan286 ms (~48 ms per update)
deriveTimelineEntriesFromVisibleTurnItems full rebuild153 ms (~25 ms per update)
isModelPickerOpen() querySelector on keydown117 ms (~0.6 ms per keystroke)

Fixes

  • Turn folds collected deferred work items by scanning every timeline entry once per fold, which costs folds × entries. Each fold now looks up its own entries through an id→entry map built once per rebuild.
  • Timeline entries: the incremental path handled appended items and streaming text only. Any other item change, such as a tool going running → completed, rebuilt every entry. A changed tool or work item now re-derives just its own entry in place, and the other entries keep their identity. Messages and question answers still rebuild, because they take part in de-duplication across entries.
  • Model picker check: isModelPickerOpen() searched the whole document, once per shortcut scope, on every keydown. ModelPickerContent now registers its mount in a layout effect, and the check reads that count.

Verification

  • New case in session-logic.test.ts: a running tool completes and only its entry is re-derived. It fails on main.
  • Existing deferredWorkItemIds coverage guards the fold change.
  • vp run check:changed passes.

Approvability

Verdict: Needs Human Approval

Macroscope's review found this PR requires human approval — The change reduces timeline recomputation and replaces model-picker DOM queries with mount tracking. It also adds a lint-disable directive in ModelPickerContent.tsx, which requires human review of the suppression.

Walkthrough

The change updates incremental timeline derivation for eligible changed items, resolves deferred work IDs through a timeline-entry lookup, and tracks model-picker mounts through registration and cleanup.

Changes: Incremental timeline updates

Layer / File(s)Summary
Re-derive changed timeline items
apps/web/src/session-logic.ts, apps/web/src/session-logic.test.ts
Eligible changed non-message items are re-derived during incremental reuse. The code checks that re-derived entries match existing entries. Tests check equivalence with full derivation and preservation of unchanged entry identities.
Resolve fold members by ID
apps/web/src/components/chat/MessagesTimeline.logic.ts
Deferred work item IDs are collected by looking up each turn-fold entry ID. Existing work-entry, deferred-work, and superseded-fold filters remain.

Model-picker mount tracking

Layer / File(s)Summary
Register model-picker mounts
apps/web/src/modelPickerVisibility.ts, apps/web/src/components/chat/ModelPickerContent.tsx
The picker registers its mount during layout-effect setup and uses the returned callback for cleanup. isModelPickerOpen checks the registered mount count.

Explanation

The description clearly explains the problem, measured impact, implementation, and some verification. It omits the required Scope and approval section, including an issue, maintainer approval, or a valid exemption rationale. It also does not provide focused verification for the model-picker registration change.

Resolution

Add a Scope and approval section with the triaged issue or explicit maintainer approval, or explain why this focused fix qualifies for an exemption. Add a focused test or manual verification result for the model-picker registration behavior.
