Problem

A delegated child that opens a fix PR could never follow its CI, even when its task said "watch the PR and fix CI". The injected instructions said children never watch. The server also refused the call: watch tools were hidden from children, the MCP handler and orchestrator rejected the watch, and the watch reactor ended any watch a child held. If a child had watched anyway, results from its PR-watch wake turns never reached its parent. Fixes #25764.

Change

  • Children created by delegate_task may now call watch_pull_request and unwatch_pull_request. Provider-native subagents (e.g. Claude's Agent tool) are still refused by the existing read-only guard.
  • A PR-watch wake on a delegated child now starts a follow-up task on the parent, the same path background-command wakes already use (#23542). The child's result for that turn is delivered to the parent like any other delegated result.
  • When a child finishes a turn while still watching, the result the parent sees (the completion text and task_status) ends with: "T3 Code: this child still watches . Its results after pull request updates arrive as new delegated tasks, so this one is not final." The child's own reply shown in the UI is unchanged.
  • Ways out: the child calls unwatch_pull_request, or the parent's task_cancel / Stop on the parent stops the child, which already ends its watches (now covered by the existing Stop test).
  • Instructions: "Delegated children never watch, even if the brief says babysit" becomes "A delegated child watches only when its task asks for it." The Muse replay fixtures that embed this text, the user docs, and the eval case child-babysit-calls-watch (which encoded the old rule) are updated. The eval case is now child-asked-to-babysit-watches.

Scope and approval

Issue #25764 is a maintainer-filed bug that states the decided direction: "Julius has decided that the lead that opens a fix PR owns its CI follow-up through a PR watch," and lists the three expected behaviors this PR implements. The issue gives the "child holds a PR watch" signal to the parent only as an example; the exact form here (a line appended to the result the parent receives) is this PR's choice and open to review.

Verification

Before (unchanged main 9826dbb990): vp test run apps/server/src/mcp/toolkits/pullRequests/handlers.test.ts -t 'allows a subagent thread to watch a pull request' failed with PullRequestWatchFromSubagentError at handlers.ts:275, before any watch command was dispatched.

After (51b327482c), both exit 0:

  • vp test run apps/server/src/mcp/toolkits/pullRequests/handlers.test.ts -t 'lets a delegated child watch its own pull request'
  • vp test run apps/server/src/orchestration-v2/DelegatedCompletionDelivery.test.ts -t 'delivers the run a pull request watch wake starts after the original result'. With only the new follow-up call removed, this case fails: the wake run gets no delegatedTaskId, so the parent is never told.

Also passed during development: the full ThreadStop, DelegatedCompletionDelivery and pullRequestWatch test files (94 tests), handlers.test.ts with McpHttpServer.test.ts (42), and the eval harness run.test.ts (409).

vp run check:changed upstream/main (25 files: the 23 in this PR plus 2 unrelated local skill edits): all steps passed. format, lint, knip 1/2 and 2/2, graphql (apps/server), typecheck (23 packages), and tests beside the changes (9 files, 542 tests). vp test run apps/server/src/orchestration-v2/testkit/MuseReplayFixtures.integration.test.ts (the updated Muse fixtures): 8 passed. The eval --dry-run for the three child cases built every request with the new instruction and watch_pull_request offered to the child (no model calls).

Runtime transcript (real orchestrator and projections on an isolated in-memory SQLite database; provider output and the GitHub check failure are synthetic events):

Not verified:

  • The model eval (child-asked-to-babysit-watches plus the two child controls) has not been run. The runner has no GPT-6 Luna, and no eval credentials were available.
  • No live GitHub PR or CI run was used.
  • Children running in a linked environment (remote delegation) are out of scope.
  • The "still watches" line is a snapshot from when the result was written; a later unwatch shows up only in the child's next result.

Explanation

The description includes complete Problem, Change, Scope and approval, and Verification sections. It explains the behavior, implementation, approval basis, focused tests, observed results, and known limitations.

Full details: Linked Issues check

Explanation

Issue #25764 requirements are implemented. runtimeInstructions.ts now tells delegated children to watch only when the task asks. Pull-request tools, handlers, MCP visibility, the orchestrator, and PullRequestWatchReactor allow delegated-child watches while preserving the provider-native subagent read-only guard. withPullRequestWatchNote adds the active-watch notice to parent-facing results and task status. The orchestrator records pull-request wake follow-ups, including queued and active-run cases, so later child results reach the parent. Tests cover tool access, watch handling, stop behavior, result delivery, and the wake race. Documentation, fixtures, and the eval case use the new rule.

Full details: Out of Scope Changes check

Explanation

The production changes remain within issue #25764. They implement delegated-child pull-request watching, parent notification, and delivery of later watch results. The prompt-budget update supports the changed injected instruction. Tests, fixtures, documentation, and eval updates validate or document the same behavior. No unrelated production behavior is demonstrated. Linked-environment delegation remains excluded as stated.

updated the existing branch to 78ff47c8bf694f0a12498af887f1ed80770a2b56, preserving both contributor commits and merging main without rewriting history.

  • kept the original capability and delegated-delivery approach.
  • restored the existing mcp visibility test instead of deleting it, now asserting that parents and delegated children see both watch tools.
  • corrected the measured prompt budget, which caused the original ci failure.
  • fixed an early-wake race found during review: a pr wake queued before the original task publishes its result now gets its own delegated task. extended the existing delivery table to cover both queued and not-yet-finalized originals.

verification:

  • current main fails the handler, tool-visibility, and child-watch regression cases. the two early-wake cases also fail before the follow-up fix and pass afterward.
  • blacksmith vp run check:changed passed: zero lint warnings, typechecks for 25 packages, and 554 tests. the separate scoped pass also covered stop and watch evaluation. three affected eval cases passed request-building dry runs.
  • live codex parent/child, isolated server, real pr #26704: child watch accepted; an armed watch survived restarting into the final source tree; green ci woke the child; the child unwatched and returned WATCH-WAKE-DELIVERED; the parent received it under a new delegated task id.
  • all 27 ci checks are green. two independent read-only reviews approve this head. existing bot comments contain no actionable correctness findings.

unverified: paid model evals need the missing vibeproxy configuration. no live failing-ci or stop scenario was induced; existing tests cover those paths. linked-environment delegation remains outside this change.

nonblocking model-behavior follow-up for BilalIrfanContact: the live child immediately unwatched before its first reply despite the watch brief. i rearmed it through the normal mcp client targeting that child to verify the subsequent host wake and parent delivery. the model's watch-retention behavior needs a separate eval pass.

Assert the follow-up identity and wake task ID.

The different messageId proves that the test selects a later wake. It does not prove which task caused that wake. The fixture acknowledges the original delivery first, so the follow-up creates a new delivery with exactly [followup.id].

nonblocking model-behavior follow-up for BilalIrfanContact: the live child immediately unwatched before its first reply despite the watch brief. i rearmed it through the normal mcp client targeting that child to verify the subsequent host wake and parent delivery. the model's watch-retention behavior needs a separate eval pass.

@maria-rcks thanks for the thorough pass. I'll fix this here, since this PR introduced the wording, unless you'd rather it land separately.

I think the cause is the "Before handback, call unwatch_pull_request" line: a child's first reply counts as a handback, so it unwatches straight away. The existing child-asked-to-babysit-watches case only checks that the child calls watch_pull_request, so it passes even when the child unwatches right after.

Plan:

  1. Reproduce it with a live delegated child on Codex and Claude.
  2. Add unwatch_pull_request to that case's notCalls and confirm it fails on the current text.
  3. Reword the unwatch rule so a child told to watch keeps watching, while handback-unwatches (unwatching before handing back to the user) still passes.
  4. Rerun the pull request cases against the current text as a baseline, and keep the context budget from growing.

merged current main without rebasing. fixed the early-result finding: task_status and non-wait delegation now use the same watch-note helper as finalization before acknowledging a terminal child result.

the existing test failed before the fix because the early result was only done. it now verifies the watch note and the unwatched control. blacksmith verification passed: 75 focused tests including replay-provider MCP integration; vp run check:changed passed formatting, lint, knip, GraphQL, typechecks for 25 packages, and 594 tests across 12 files.

pushed fb7f761a9f to the existing contributor branch without force. live model watch-retention behavior remains unverified in this pass; the previously reported eval follow-up remains separate from this early-result fix.

Return the watch notice before acknowledging the result.

If the parent reads a watching child’s terminal message through read_thread, this call acknowledges the result but discards the summary containing the watch notice. The response returns the unchanged child message, and acknowledgement can suppress the separate completion delivery. Include the notice separately in the response, or retain delivery until the parent receives it.

Require the babysit fixture to reject immediate unwatching.

The fixture requires watch_pull_request, but its notCalls list does not include unwatch_pull_request. The eval runner therefore allows a child to watch the PR and immediately unwatch it while still satisfying every assertion. This leaves the reported ongoing-watch regression undetected.

Add unwatch_pull_request to this fixture’s notCalls. Keep the explicit unwatch assertion in handback-unwatches for the handback workflow.

Verified in a real dev environment

verified on a disposable linux vm with repository playwright, /usr/bin/google-chrome, isolated dev state, and real codex gpt-6.1-sol parent and child turns. no mocked provider output or synthetic pr events.

  • reproduced on github/main (9fda652a19): the delegated child could not access watch_pull_request.
  • reproduced a live failure on the original pr head (fb7f761a9f): the child armed its watch, then unwatched three seconds later because the injected instruction said to unwatch before handback.
  • fixed and pushed 336694fba355b850eaa2f2e3ef83dfff2e0b02c6 without rewriting history. interim child results now retain watches; monitoring completion still unwatches. refreshed the eight existing muse transcripts to match.
  • restarted the real dev server and repeated the codex flow. the child retained its watch after replying. both delegate_task and task_status included the parent-facing "this child still watches" note.
  • a real host poll reported all 28 checks passed on fb7f761. the child woke and returned CHILD-WATCH-WAKE-DELIVERED. a new, separate delegated task delivered that result to the parent, visibly in the web client.
  • neighboring behavior: explicit unwatch through the web composer removed the waiting state while preserving the pr link. an ordinary read-only child lookup created neither a link nor a watch.
  • blacksmith check:changed: formatting, lint, knip, graphql, 25 package typechecks, and 594 tests passed. the focused pass had 100 passing tests. the refreshed muse replay suite passed all eight scenarios after reproducing the stale-text mismatch.

model eval: 7/9 samples passed overall. every watch, unwatch, and link assertion passed. one miss exhausted its step budget immediately after watching; another received a 45-character sha from the simulated shell and failed the sha-format assertion. these evals supplement the live integration proof.

fixed: parent receives the watch note and later child wake result

26-second web recording: retained child watch and explicit unwatch

native desktop, ios, android, other live providers, and linked-environment delegation were not exercised on this linux vm. no live failed-check, review-comment, or stop/cancel event was induced; existing tests cover those paths. model behavior remains probabilistic as the eval results above show.

follow-up fix on 0be9ddc1026adaf06902a5e7a63463c4b8f62f54: merged current main without rebasing. addressed the remaining read-thread finding by retaining separate completion delivery while a child still watches. timeline reads omit the watch notice, so they must not acknowledge and suppress it. after unwatch, ordinary reads still acknowledge results.

the two existing codex replay MCP integration cases reproduced the bug before the fix (acknowledged instead of claimed). both pass with the fix, including the unwatched control. blacksmith vp run check:changed passed formatting, lint, knip, graphql, 25 package typechecks, and 618 tests across 13 files. two independent source reviews approved the patch.

this follow-up changes two production lines and extends the existing integration test. no ui changed. the live-provider and browser evidence above belongs to the earlier pass; this follow-up uses provider replay through the real mcp client path. final-head ci is pending. no merge performed.
