Problem

The new-task draft screen moved an incoming share into its draft from one long useEffect that tracked the import with four state values, five refs, a mount-tracking effect and a useEffectEvent. A second effect left the route once a cancel committed. Cancel and Retry were closures inside that effect, so once the screen unmounted they did nothing.

Change

  • apps/mobile/src/features/threads/incomingShareImport.ts: a small state machine for share imports (reserve, attach, consume, with cancel and retry from a failure). Each import is keyed by its draft route's flow key and plain-data target. Reading a target's phase atom starts the import at most once, the same pattern as the new-task branch checkout (new-task-branch-checkout.ts). Alerts and navigation always come after an await, never inside the read.
  • IncomingShareProvider.tsx (the share store) owns the instance (incomingShareImports) and its alerts and navigation. It also exports pruneIncomingShareImports. App.tsx's navigation state handler calls the prune next to pruneNewTaskBranchCheckouts.
  • NewTaskDraftScreen.tsx works out the import target from render inputs and reads the phase atom. It no longer has an import effect, mount refs or cancellation state.
  • I did not rename the store file (the plan suggested incoming-share-store.ts). m-chain-9 also edits it, and a rename would conflict with it.
  • I did not port 786's withOpenedNewTaskDraft destination prefill. It belongs to another unit, and main already resumes reserved shares in their own project in NewTaskRouteScreen.

What this improves

  • Sync removed: the screen's import effect, its mount-tracking effect, and the effect that called goBack after a cancel. Also gone: four state values, five refs and a useEffectEvent that existed only to coordinate them.
  • Durable undo no longer depends on the screen staying mounted (see behavior changes). I make no regression-test claim here: the old path lived inside a screen effect, and I did not add a render test for it.

Behavior changes

  • Cancel on a failed import now finishes restoring the draft and releasing the reservation even if the route left in the meantime. Before, Cancel did nothing once the screen had unmounted.
  • If the cancel's undo fails after the route left, the "Could not cancel import" alert still appears. Before, it was dropped.
  • Cancel undoes the import with the draft store's undoComposerDraftMerge, the same undo outbox recovery uses. On an untouched draft it restores the pre-import draft exactly. If the draft changed since (the user edited or deleted it, or an upload finished on an attachment), it removes only the merged-in text and attachments, matched by id, and keeps the rest. A retried cancel after a failed persist doesn't undo twice. The merged draft is recorded even when the merge published but failed to persist. This matters now that a cancel can finish after the route left. Main replaced the draft with the backup outright.
  • restoreComposerDraftSnapshot had no callers left and is removed.
  • "Shared content unavailable" is now an inline note under the hero instead of a one-time alert.
  • The route is no longer held while a failed import waits for an answer, or while a cancel is undoing. The cancel leaves the route itself when it finishes.
  • Imports whose route left the stack are pruned from the navigation state handler. An in-flight import stops before its next durable step, as before. A failed import keeps its retry and cancel until the user answers.
  • Start stays blocked while any import for the route is still running, even after the screen stops rendering that import's target (server config dropping on disconnect, or the selected project no longer matching the route's project). This is the same as main, where the lock lasted until the import's finally. The lock reads incomingShareImports.inFlightAtom(flowKey), which counts running attempts per route, abandoned ones included.
  • The deleted mount-tracking effect's cleanup also reset appliedInitialProjectKeyRef on unmount. That reset is dropped. It only mattered for an in-place remount (StrictMode or a hidden <Activity>), and the mobile app uses neither for this route. Moving it into the initial-project effect's cleanup would be wrong: that effect re-runs on every selectedProject change, so the route project would override each picker choice.

Effects

  • NewTaskDraftScreen.tsx: 8 -> 5
  • IncomingShareProvider.tsx: 0 -> 0
  • App.tsx: 0 -> 0
  • incomingShareImport.ts: new, 0

Verification

  • vp test run src/features/threads/incomingShareImport.test.ts: 15 passed. Covers the happy path with file release, a rebuilt atom node running only once, cancel restoring the draft, retrying a failed cancel with the original backup, prune stopping before consume, cancel after the route left, switching drafts abandoning the in-flight import, a route staying in flight after its target stops rendering, a retried cancel keeping a draft edited or deleted after a failed undo, cancel undoing the import after an upload finished, and cancel keeping an edit or deletion made after a merge that published but failed to persist. The harness applies the real undoComposerDraftMergeState. Tests await each attempt's run promise (settled) or the Deferred that marks a step. None of them poll.
  • vp run check:changed: every line passes (format, lint, knip 1/2 and 2/2, typecheck, tests). Rebased on main afterwards; main had no changes under apps/mobile since the previous base, and the machine tests still pass.
  • Not run on a simulator.

Retrying a detached cancel overwrites edits made to the draft while the restore is pending, and can recreate a draft that was deleted in the meantime. restoreDraft publishes the backup before its persistence promise resolves, but needsRestore stays true until that promise succeeds, so a failed restore repeats the backup on retry; guard the restore against intervening draft changes or keep the draft locked until cancellation settles.

3Retrying a detached cancel overwrites edits made to the draft while the restore is pending, and can recreate a draft that was deleted in the meantime. `restoreDraft` publishes the backup before its persistence promise resolves, but `needsRestore` stays true until that promise succeeds, so a failed restore repeats the backup on retry; guard the restore against intervening draft changes or keep the draft locked until cancellation settles.

Confirmed and fixed in 6292d3b7a1. restoreComposerDraftSnapshot shows the backup before it persists it, and needsRestore stayed true after a failed persist. A retried cancel then put the backup back over a later edit, and a deleted draft came back.

The import now records the draft as its merge left it (entry.merged). Cancel restores only when the draft still matches that, or when it already shows the backup, in which case the restore just persists it again. Any other draft is an edit or deletion made since, and cancel leaves it. Cancel still releases the reservation in that case. The sweep of merged attachments now uses the merged draft's attachments, not whatever the draft holds at retry time.

Test: "a retried cancel keeps a draft the user edited/deleted after the restore was shown" in incomingShareImport.test.ts. Both cases failed before the fix and pass after.

Approvability

Verdict: Needs Human Approval

Macroscope's review found this PR requires human approval — This PR substantially redesigns mobile share importing by moving durable reservation, draft mutation, consumption, cancellation, and cleanup into an app-lifetime state machine tied to navigation. It changes existing route-locking and unmount behavior across several production files, so the lifecycle and side effects should receive human review.

Walkthrough

Incoming-share import execution moves from NewTaskDraftScreen to a route-scoped coordinator. The provider connects the coordinator to share and draft operations. Navigation changes prune imports for routes that are no longer live.

Changes: Incoming Share Import

Layer / File(s)Summary
Import state machine and lifecycle
apps/mobile/src/features/threads/incomingShareImport.ts, apps/mobile/src/features/threads/incomingShareImport.test.ts, apps/mobile/src/state/use-composer-drafts.ts
The coordinator defines import phases and runs reservation, attachment selection, draft merge, share consumption, and cleanup. It supports cancellation, retry, and route pruning. Tests cover transitions, successful imports, failures, cancellation, pruning, and draft changes. The exported draft snapshot restore function is removed.
Provider wiring and navigation pruning
apps/mobile/src/features/sharing/IncomingShareProvider.tsx, apps/mobile/src/App.tsx
The provider connects import operations to share, draft, attachment, and dialog handling. Navigation state changes prune imports using live new-task flow keys.
Draft-screen import status and availability
apps/mobile/src/features/threads/NewTaskDraftScreen.tsx
The screen reads route-scoped import status, applies route protection during transfers, and displays an unavailable-share notice. It removes screen-local import execution and lifecycle management.

A failed import can still discard an edit made while it is saving. Leaving or switching a route during an import can also strand shared content in a draft and block its import elsewhere. Resolve these lifecycle gaps before merging.

Cancel leaves the imported text and attachments in the draft when an automatic upload finishes while the failure alert is open, even if the user made no edits. The upload replaces attachment objects with upload metadata, so both sameDraft(current, merged) and sameDraft(current, entry.backup) fail; the code then clears needsRestore without undoing the import. Compare user-visible draft changes separately from upload bookkeeping, or undo the imported content while preserving unrelated edits.

Confirmed and fixed in 33c080d627. The field-by-field guard treated an upload's metadata swap as a user edit, so cancel left the share in the draft.

I removed that guard. Cancel now calls the draft store's undoComposerDraftMerge(draftKey, backup, merged), the same undo outbox recovery uses. On an untouched draft it restores the backup. Otherwise it removes only the merged-in text and the merged-in attachments, matched by attachment id, so upload bookkeeping on those attachments doesn't block the undo. Edits and deletions made since are kept.

Test: "cancel undoes the import after an upload finished on its attachment" in incomingShareImport.test.ts. It failed on 6292d3b7a1 (the draft kept mine\nshared text) and passes now. The test harness uses the real undoComposerDraftMergeState.

Preserve the published merge snapshot when persistence fails.

mergeComposerDraftContent publishes the merged draft before awaiting persistence. If persistence rejects, entry.merged remains unset. cancel then compares current with itself and can restore entry.backup over a later edit or recreate a deleted draft.

Capture the exact draft state at publication time and retain it when persistence rejects. Do not use current as the fallback. If no merge was published, compare only with entry.backup. Add a test for a published merge that rejects, followed by an edit or deletion before cancel.

✅ Confirmed as addressed by @juliusmarminge

Confirmed and fixed in 33c080d627. mergeComposerDraftContent publishes before it persists, so a rejected persist left entry.merged unset, cancel compared the draft with itself, and the backup went over a later edit.

The import now records entry.merged = readDraft(draftKey) in a finally around the merge, the same way outbox recovery captures its rollback. A merge that published but did not persist is still undone against what it published. Cancel uses undoComposerDraftMerge(draftKey, backup, merged), which removes only the merged-in content once the draft has changed. If nothing was published, merged equals the pre-merge draft and the undo removes nothing. The window between publish and that read is the persist write, while the composer is locked.

Tests: "cancel keeps a draft the user edited/deleted after a merge that published but failed to persist" failed on 6292d3b7a1 (the backup mine came back) and pass now. "cancel after a merge that published but failed to persist removes the merged share" covers the untouched case.

@juliusmarminge Verified the fix in 33c080d627. The finally block retains entry.merged when persistence rejects. Cancel now uses undoMerge with that snapshot and falls back to entry.backup, not the current draft.

The regression tests cover later edits, deletion, and cancellation of an untouched merged draft. This addresses the finding. I inspected the source and tests; I did not run the tests.

Clean up superseded imports after their run settles.

When a route switches to another target, start calls abandon for the old in-flight entry. If its merge has published, the old run returns after the merge and before consume, because the controller is aborted. abandon only aborts and deletes the entry, so the merged draft and reservation cannot be undone. The unconsumed share remains reserved for the old destination and can block a later import.

Use the same settled-run cleanup for pruning and target switching. Undo only an unconsumed merge, release its reservation, and use the abandoned entry’s own draftKey. Do not undo an import after it has been consumed.
