Problem

Opening or closing the Changes panel on a thread with a large working-tree diff dropped a few frames. The case that showed it was a Cloudflare Worker project with 11 changed files and about 19k added lines. Most of those lines were a generated worker-configuration.d.ts (+16k) and package-lock.json (+2k). Every file was collapsed. With the same 100 ms panel animation, the panel opens smoothly on threads with no diff or a small diff.

Change

When the preview is truncated, useReviewFilePatches loads files one at a time. It requested the first four files on mount, and DiffFileLoadingBoundary requested more batches as it came into view. Eleven collapsed headers are short enough to bring that boundary into range straight away, so every file was fetched and parsed while the panel was still animating. Parsing runs synchronously in a derived atom: getRenderablePatch hashes the text, parses it with parsePatchFiles and fixes up hunk offsets, and the content version then hashes every line again. For the 16k-line file that is one 3–14 ms task. Closing kept the panel mounted for its exit transition while loads were still landing. The parsed atom also had no idle TTL, so reopening reparsed every file even when the refetch returned the same text.

Now:

  • File loading starts only after the panel's enter transition ends. A new usePanelSettled in panelAnimations.ts waits the configured panel animation duration, or does nothing when animations are off. A closing panel keeps the files it has and starts no new loads.
  • Parsed results keep the same 5-minute idle TTL as their source queries. A revalidation that returns identical text reuses the previous parse, and changed text is parsed again.

Background loading itself is unchanged, so search across collapsed files, tree status and fold state behave as before. The server, contracts and the panel animation are unchanged. Only the web diff panel uses this hook, so it applies to web and desktop. The pull request code tab and mobile load diffs separately.

An earlier revision of this PR loaded only expanded files. Macroscope pointed out that Ctrl+F in the diff view can't find text in files that were never loaded, and @pierre/diffs gives no hook to load files on search. That version was replaced with this one.

Scope and approval

This qualifies for the small, focused bug-fix exception in CONTRIBUTING.md. It removes frame drops during the panel's open and close transitions by changing when the existing loading runs, without adding a feature, changing settings or defaults, or altering contracts.

Verification

CPU time on a synthetic 19k-line, 11-file diff using the repo's getRenderablePatch and the installed @pierre/diffs. Ryzen 9 9900X, Node 24, 80 samples, median (p95):

Main-thread parse workLine widthBeforeAfter
During the open transition40 chars15.0 ms (16.6)0 (starts after the transition)
80 chars21.5 ms (23.1)0
160 chars22.9 ms (23.4)0
Reopen or refresh with unchanged content, largest file80 chars14.1 ms (14.8) reparse0.017 ms (string compare)

The first open still parses each file once, after the transition.

  • vp test run src/components/diffs/useReviewFilePatches.browser.test.tsx: 3/3 pass, and all three fail on main. They cover: nothing loads until the panel has settled; a closing panel keeps loaded files and starts no new loads; reopening revalidates without reparsing identical text.
  • vp run check:changed upstream/main passes.
  • No browser performance trace or recording attached. Nothing changes visually apart from the dropped frames, so the CPU numbers above are the evidence. A DevTools trace of open and close on the 19k-line diff would be the next step if reviewers want frame timings.

When a refresh crosses the preview truncation threshold, collapsed files lose their saved fold state and expand. diffFileKeys[index] uses placeholder identities such as ...\0change for truncated previews, while the same file has a parsed identity such as ...\0new in a small preview, so the stored key no longer matches. Normalize file identities across both preview modes or migrate the saved keys when the mode changes.

Approvability

Verdict: Needs Human Approval

Macroscope's review found this PR requires human approval — This PR changes production diff-panel loading, caching, collapse identity, and search/reveal behavior rather than only refactoring; collapsed files now avoid network and parsing work until expanded. The cross-cutting runtime behavior and concrete risks around search and preserving file state warrant human review.

Walkthrough

DiffPanel now waits for the panel to settle before enabling file-patch queries. The hook skips query creation and file requests while disabled. It also reuses parsed patches when diff text is unchanged and assigns parsed atoms a five-minute idle TTL. Browser tests cover loading, closing, reopening, and revision changes.

Changes: Panel-settled diff patch loading

Layer / File(s)Summary
Panel-settled patch loading
apps/web/src/panelAnimations.ts, apps/web/src/components/DiffPanel.tsx, apps/web/src/components/diffs/useReviewFilePatches.ts, apps/web/src/components/diffs/useReviewFilePatches.browser.test.tsx
usePanelSettled reports when the panel has settled. DiffPanel passes this state to the patch hook, which defers query creation and ignores file requests while disabled. Browser tests cover enabling and closing the panel.
Parsed patch reuse
apps/web/src/components/diffs/useReviewFilePatches.ts, apps/web/src/components/diffs/useReviewFilePatches.browser.test.tsx
The parsed-patch atom reuses its previous result when diff text is unchanged and has a five-minute idle TTL. Browser tests check object retention for identical content and updated additions after a changed patch completes.

Opening the Changes panel can still request and parse patches for collapsed files, so the frame-drop improvement this change targets is only partly delivered. A quick close-then-reopen can also start loading before the panel finishes opening. Resolve the collapsed-file loading before merging, and consider the small reset fix for reopen.

Reset settled when the panel closes.

When the panel reopens before its close animation finishes, DiffPanel remains mounted and reuses settled === true. This enables patch loading before the new enter transition finishes. A full close still unmounts the panel and resets the state, so the issue is limited to reopening during the close-animation window.

Stop requesting the default batch for collapsed files.

Once enabled becomes true, the hook builds patch queries for DEFAULT_INDICES ([0, 1, 2, 3]). It has no input describing which files are expanded. Opening the panel with every file collapsed still requests and parses the first four file patches. The PR's stated contract is that a file's patch loads only while that file is expanded.

Seed the requested indices from the files that DiffPanel reports as expanded, not from DEFAULT_INDICES. Request a file's patch when it expands. The reveal path already does this for lazy sources through requestFile (DiffPanel.tsx:567). Expand-all and the expanded-by-default setting need the same expanded-file input.
