fix(server): goals stop the running turn, clear while working, no echoes#25426

Problem

Goals felt unpolished:

  • A /goal sent while a turn runs was rejected ("Goal commands must run as a separate turn").
  • /goal clear could not run while anything was working, and the banner hid Clear during work.
  • Setting a goal echoed it back as an assistant message.
  • Codex goals looked like they paused and restarted on their own.

Change

  • Goal commands stop the turn. A new goal, or /goal resume, sent into a running turn (composer, banner, queue Steer, mobile, MCP) stops that turn and runs first in the queue. /goal clear and /goal pause stop the turn only when the goal drives it. A run that is only finishing or running background work is never stopped. An explicit queue still queues. This applies to Codex and Claude only; other providers keep today's behavior.
  • Clear while working. The goal banner keeps Clear visible during work. Resume still waits for the turn to end.
  • No echoes. Claude's "Goal set: X" / "Goal cleared: X" and Codex's fake "Goal cleared." / "Goal paused." replies no longer appear. The banner shows the state. No-op replies ("No goal set") stay, because they are the only feedback. Codex's first goal turn now gets "Start working toward this goal: X" instead of the bare objective, which the model answered with "Got it. ".
  • Clear runtime. When Codex does not continue a goal within its 5 s window, the goal is paused as the run ends, and a late turn is stopped. Setting a Codex goal no longer flashes "Goal paused".
  • Claude limits. Claude Code has no /goal pause or /goal resume (it reads them as new goals named "pause"/"resume"), so T3 rejects them for Claude.
  • A /goal prompt reaches the provider verbatim; pending context waits one turn, as with /compact.

Scope and approval

Requested directly by a maintainer (Theo). This replaces the approach in #22802, which hides Steer for queued /goal messages.

Verification

  • Focused tests, each failing without its fix: orchestrator routing (steer stops and starts the goal, clear stops only goal work, promote, a goal sent into a starting run), Codex adapter (no paused flash, expiry pause, a late turn during the expiry pause is stopped), Claude adapter (goal confirmation not rendered). vp run check:changed passes.
  • Live Codex goals in a dev server, screenshots below. Not checked live: Claude goals (adapter tests only) and mobile.

Before: /goal mid-turn failed with "Goal commands must run as a separate turn", and the banner had no Clear button while working.

Goal running, Clear visible while working:

Pursuing goal with Clear while working

A new goal sent mid-turn stops the run and starts the goal. The first reply is a plan, not an echo:

New goal stops the run

Clear clicked while working: the run stops, the banner goes away, no echo message:

Clear while working

A finished goal reads "Goal complete" with the real result above it:

Goal complete

🟠 High Adapters/CodexAdapterV2.ts:5722

If Codex stays connected but never answers thread/goal/set, the completed run never settles and hold.next is never resolved. pauseUncontinuedGoal deletes the hold before awaiting this request, so the later releaseGoalHold cannot recover it; bound the pause request so local settlement proceeds even without a provider response.

Note

🤖 Claude Opus 5.5 responding on behalf of Theo

Fixed in d19040a4ee. The expiry pause request now times out after 10 s, so the claimed hold settles even when Codex never answers. New test settles the run when Codex never answers the expiry pause fails without the timeout and passes with it.

Approvability

Verdict: Needs Human Approval

Macroscope's review found this PR requires human approval — This PR changes production orchestration semantics across Codex, Claude, queueing, context handoffs, and the goal UI, including interrupting active turns and managing late continuations. The behavior spans several runtime components and has material effects on ongoing agent work, so it warrants human review.

Walkthrough

The change standardizes goal-command parsing and updates how the orchestrator queues commands and interrupts live runs. Provider adapters handle goal acknowledgements and goal continuation state. The goal banner and user documentation describe the command behavior.

Changes: Goal command handling

A shared parser and command policy define goal-command handling. The orchestrator queues commands and interrupts live runs when command and goal state require it. Integration tests cover dispatch, queue promotion, and interruption.
Provider goal behavior
apps/server/src/orchestration-v2/ProviderTurnStartService.ts, apps/server/src/orchestration-v2/Adapters/*
Provider turn setup defers context for recognized goal commands. Codex updates goal state and settles uncontinued turns; Claude records goal acknowledgements as notices. Tests cover provider command handling and continuation expiry.
Goal controls and documentation
apps/web/src/components/chat/ThreadActivityBanners.tsx, docs/user/composer.md
The goal banner keeps Clear available while work is active and hides Resume during active work. The documentation describes Codex goal pause and command interruption behavior.

  • pingdotgg/t3code#21865: The changes cover Codex continuation expiry but do not rehydrate goal state after a server restart.
  • pingdotgg/t3code#20232: The changes update /goal resume routing and turn lifecycle, though the reported failure may require additional handling.

If Codex does not answer a pause request, a completed run can still show an active goal. That status should be reconciled before merge if an accurate goal banner is required.

Suppress the "No goal set" confirmation.

nextClaudeGoal treats this synthetic response as a cleared goal, but isClaudeGoalAcknowledgement does not recognize it. The response can therefore appear as an assistant reply. Add the same acknowledgement handling used for "Goal cleared: ".

Note

🤖 Claude Opus 5.5 responding on behalf of Theo

Keeping this one visible on purpose. "No goal set" is Claude's reply to /goal clear or /goal when no goal exists. It is the only feedback for that no-op, since the goal row has nothing to show. Codex keeps its matching "No goal is set." reply for the same reason. Only state changes ("Goal set:", "Goal cleared:") are hidden, because the goal row shows them.

@t3dotgg Understood. "No goal set" must remain visible because the goal row cannot provide feedback for that no-op. Only "Goal set:" and "Goal cleared:" duplicate state changes shown by the goal row.

My suggestion would remove necessary feedback. I withdraw the finding. No code change is needed.

Reconcile the goal when the pause request times out.

If thread/goal/set never answers, this timeout settles the run without updating goalsByNativeThread. The goal can remain visible as active after its run completes. Keep stop tracking until the native goal state is reconciled, or publish a non-active local state and retry the pause.
