Git commands used by checkpoints did not populate the existing command counter or duration histogram. Meter each Git subprocess attempt so streamed capture, restore, diff, and ref resolution contribute to the same dashboards.

Takeover

Replacement for #23964, credit to @yordis; their commits are preserved in this branch. Rebuilt instrumentation at the subprocess boundary so retries and fsync fallbacks count individually, without double counting core Git commands. Allowed nonzero exits count as success; rejected exits and interruptions retain their outcomes. Known operation labels remain stable; unknown diagnostic strings become other. The contributor branch is untouched; closing the original is left to the dispatcher.

Evidence

Runtime transcript · Raw exports and reproducible scripts · Metric values · Independent proof audit: PASS.

Real dev servers ran sequentially with --no-seed, fresh synthetic homes, and a local OTLP collector. Both created checkpoints preserving staged and unstaged contents. On base 5bb54a0, the target metrics remained absent. On head ef8b584, GitVcsDriver.checkpoints.captureCheckpoint exported 8 successful command attempts and 8 duration samples, sum 64.738899 ms.

A diagnostic trigger called the production checkpoint service inside the actual server process and used its exporter. This bypasses provider lifecycle, turn persistence, and outbox scheduling. Failure outcomes are covered by focused tests. Visual matrix is empty: server-only code and tests, no client changes.

Verification log
  • Two fresh independent reviewers, round 1: MERGE / MERGE, no blocking findings.
  • Reworked the original four metering tests with isolated registries and deterministic TestClock timing; all four fail with the fix reverted. Omitting streamed metering also fails.
  • Added cancellation/cardinality and retry/fallback coverage: 54 → 56 driver tests. Both additional tests fail without the fix.
  • Implementation validation: 246 scoped tests passed; targeted format/lint, server typecheck and whitespace checks passed.
  • Final gate: GIT_CONFIG_GLOBAL=/dev/null GIT_CONFIG_NOSYSTEM=1 vp test run apps/server/src/vcs/GitVcsDriver.test.ts apps/server/src/vcs/VcsProcess.test.ts — 83 passed.
  • Current main was already included; final merge attempt was up to date. No rebase or force push.
  • Runtime proof audited independently; server processes stopped. No live userdata used.
  • CI: all 8 required checks and all 30 reported checks passed on the final head. Macroscope approved; CodeRabbit completed with no blocking findings.
  • CodeRabbit suggested removing the driver helper span. Retained the stable named driver span under the requested Effect.fn convention: one span per command, never per streamed chunk; no command, metric, or measured performance regression was established.
  • Model and harness: Codex gpt-6.1-sol through T3 Code, including tests, implementation, both reviewers, evidence capture and proof audits.

Approvability

Verdict: Approved at ef8b584

Macroscope's review found this PR approvable — This is a localized server observability change that meters existing Git subprocess attempts, including retries and streamed commands, without changing Git behavior or product defaults. The accompanying test additions exercise metric counts, outcomes, timing, cancellation, and retry paths.

📝 Walkthrough

Git subprocess executions now record command counts and durations. Operation labels use a fixed allow-list, and tests cover success, failure, cancellation, streamed processes, and retries.

Git commands gain an unnecessary tracing span, but no command or metric failure is established. The change is mergeable with this bounded overhead addressed as follow-up.

Avoid the redundant gitCommand span.

gitCommand only adapts Git arguments to VcsProcess.run. That call already enters VcsProcess.run, VcsProcess.runUnbounded, and VcsProcess.spawn. The named GitVcsDriver.gitCommand wrapper adds no separate operation boundary.

Use Effect.fnUntraced instead of a plain function so this reusable Effect helper follows the repository guidance. Document why it is untraced.
