Important

Stacked PR 3 of 4. Review and merge in this order:

  1. #22237: Thread links in chat render as chips
  2. #22243: Thread chips show the thread's project icon
  3. #22481: Projects without a favicon show a monogram, like desktop ← this PR
  4. #22585: Chat and composer chips stay readable in light mode

Every PR in the stack targets main because the branches live on a fork, so this diff also includes #22237 and #22243. To review only this PR's changes, use this comparison.

When a PR earlier in the stack merges, I rebase the ones after it onto main.

Problem

On desktop, a project with no favicon and no custom icon shows an automatic monogram tile (initials on a color derived from the project name). On mobile, the same project shows a generic folder in the thread list, sidebar, project pickers, settings and archive. That makes these projects hard to tell apart, and it doesn't match desktop. The mobile command palette went further and showed a folder for every project, even ones with a favicon or a custom icon.

Fix

  • ProjectFavicon now falls back to desktop's monogram, using the same ProjectIconGlyphView tile mobile already uses for custom monograms. The text and color come from projectAutoMonogram, a small helper in lib/projectIcon.ts built on the projectMonogram / projectMonogramColor functions that #22243 added for thread chips. The chips now call the same helper, so a project gets the same color on desktop, in chips and everywhere else on mobile.
  • The monogram also shows while a favicon is loading and when it fails to load. The image swaps in once it has loaded, as on desktop, and the tile keeps the same size so nothing shifts.
  • The folder stays only for a project with a blank name, matching desktop's ProjectFaviconFallback.
  • The command palette's project rows render ProjectFavicon instead of a fixed folder symbol.

Custom monogram, emoji and Lucide icons behave as before.

Surfaces

Everything that renders ProjectFavicon: the thread list and iPad sidebar rows (including pending tasks), the new-task project picker, project settings, and the archive. Plus the command palette (hardware keyboard), which didn't use ProjectFavicon before.

#22243's Limitations section says mobile thread lists still show a folder for projects without a favicon. That's no longer true once this PR lands.

Limitations

  • The thread list's "All projects" filter is a native menu, which shows no project icons on mobile at all. #11370 covers favicons there; this PR doesn't touch it.
  • Threads without a project keep their own treatment. #21546 maps the no-project folder's Lucide icon to a chat bubble. That path goes through resolveProjectIconGlyph, so it never reaches this fallback, and the two PRs don't overlap.

Evidence

Fixtures on an isolated dev server: favicon-app (has a favicon), pixel-garden / blitzdiff / server (no icon), kestrel (custom KX monogram), rocket-lab (🚀 emoji). The colors match desktop for the same projects.

Desktop next to iOS and Android before and after: thread list and project picker, dark and light

Captured on the iOS 27.0 simulator and the Android 16 emulator, with this PR's mobile files copied onto the base commit of each installed dev client. The command palette only opens from a hardware keyboard on iOS, and I didn't capture it on a device; it renders the same ProjectFavicon. Unit tests cover the untitled-project fallback and check color/text parity with desktop's deriveProjectIdentity for sample names.

Approvability

Verdict: Needs Human Approval

Macroscope's review found this PR requires human approval — This is broader than a favicon fallback: it adds native icon rasterization and project-aware thread-chip resolution while changing project rendering across existing mobile surfaces and the command palette. The resulting cross-cutting, user-visible runtime behavior warrants human review.

Merge Risk: ⚪ Minimal · up to fb31c

This change shows folder-less monogram icons and enriched chips on mobile. No actionable merge-blocking risk was found in the reviewed changes.

Security architecture risk: ⚪ Minimal · up to fb31c

The reviewed changes affect mobile presentation without introducing a material security risk. Thread and project lookups retain their environment identity, and shared image caching contains only derived icon content. Capture failures affect icons rather than permissions or stored project state.

Retained concerns No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — For the inspected link-enrichment path, attacker-controlled message links can influence presentation lookup among known thread references. The resulting changes affect mobile icons and status labels; they do not add a server operation or permission grant.

Trust Boundaries and Controls

  • observed — Environment-specific project and favicon resolution occurs before shared glyph caching. The shared cache key contains emoji or monogram content, and successful capture returns a derived PNG data URI rather than an environment connection or credential.

Resilience and Maintainability Implications

  • inferred — Repeated and concurrent glyph requests share a promise. Failed captures remain cached without retry, and interruption lacks explicit cancellation cleanup. In the inspected consumers, unavailable results omit the icon override rather than alter identity, authorization, or persistent project state; this is a cosmetic lifecycle limitation, not an active security concern.

Capture each tile only once.

capture is a new function on every render. React therefore detaches the old ref callback and calls the new one with the same svg each time GlyphCapture re-renders. GlyphCapture re-renders whenever pendingTiles changes, because ProjectChipIconRasterizer re-renders and GlyphCapture is not memoized. Each call schedules another requestAnimationFrame → svg.toDataURL.

After the first finish, the tile leaves pendingTiles and the Svg unmounts. Callbacks that are still queued then call toDataURL on an unmounted native view. They also call finish a second time. The second resolve and filter are harmless. The native snapshot on a view that no longer exists is not safe.

Add a per-tile guard so the capture runs once.

✅ Confirmed as addressed by @flamboh

Note

🤖 Claude Opus 5.5 on behalf of Oliver

Agreed, the code shouldn't depend on the ref callback staying the same function. React Compiler memoization is an optimization, not a guarantee. GlyphCapture now keeps a per-tile started ref and only schedules toDataURL once. The file belongs to #22243, so the fix is 8b926cbaf2 there, merged into this PR as 5ae81c9264.

@flamboh Thanks for fixing this. The per-tile started ref addresses the duplicate-capture concern without relying on React Compiler memoization.

apps/mobile/src/native/ProjectChipIconImages.tsx:52-60 🩺 Stability & Availability | 🟡 Minor | ⚡ Quick win

Reset the failed tile and its kept-alive atom.

A failed capture leaves the rejected promise in tiles. The same glyph then reuses that promise. Deleting the tile alone is not sufficient because projectGlyphImageAtom is kept alive and no atom invalidation follows notify(). The thread icon consumer unwraps the failure as null, so one capture failure can leave the thread project icon absent until the atom is rebuilt.

Evict the failed tile and explicitly refresh or recreate the corresponding glyph atom so the next request runs rasterize again.

apps/mobile/src/lib/projectIcon.ts:57-65 🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Preserve explicit Lucide icons in the mobile icon projection.

When projectIcon.kind === "lucide", resolveProjectChipIcon replaces the configured Lucide icon with projectMonogram(projectTitle). Mobile thread-chip consumers and ProjectFavicon support the resulting emoji and monogram shapes, so reachable projects with Lucide icons can display title monograms instead of their configured icons.

Preserve the Lucide kind and identifier at apps/mobile/src/lib/projectIcon.ts:62-63, then handle that variant in ProjectFavicon and ProjectChipIconImages. Do not convert it to a monogram at this boundary.

apps/mobile/src/lib/enrichedLinkPresentation.ts:101-132 🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Preserve the first composer target for duplicate hrefs.

Two composer records from different environments can share a thread ID and produce the same href. threadChipTargets replaces the first target with the second target. Icon lookup then uses the second environment, while navigation selects the first matching record. The link can show one project's icon and open another project.

Keep the first composer target for each href. This aligns icon lookup with the existing navigation behavior.

Re the three CodeRabbit outside-diff comments (all in code from #22243): not applying them.

  1. Reset a failed tile (ProjectChipIconImages.tsx): a failed capture keeping the chat-bubble fallback until reload is deliberate and listed under Limitations in #22243. A failed capture would most likely fail again. Dropping the kept-alive atom would make chips flash the fallback whenever list rows re-mount.
  2. Preserve Lucide icons (projectIcon.ts): mapping Lucide to a monogram is existing mobile behavior. resolveProjectIconGlyph on main already does it, because mobile ships no Lucide set. Changing that is out of scope here.
  3. Duplicate composer hrefs (enrichedLinkPresentation.ts): records are keyed by formatComposerContextHref("thread", record.contextId), so the href comes from the record's unique contextId, not its thread ID. Two records from different environments that share a thread ID get different hrefs and don't replace each other.

Include the environment in composer context identity.

threadComposerContext derives contextId from ref.threadId without ref.environmentId. Therefore, two reachable records for the same thread ID in different environments produce the same t3-context href. targets.set(href, ...) then retains only the later record, so ThreadFeed can resolve the wrong environment and project icon. Update the producer’s context ID to include the environment, and update context lookups that use contextId so both records remain distinct.

Reset the loading state when the favicon request changes.

When a previously loaded favicon keeps the same resource key but receives a new faviconRequest, the request-change effect updates activeFaviconRequest without resetting status. showImage therefore remains true while the new image loads, so the component can retain the previous image and skip the intended monogram fallback.

Re the two CodeRabbit outside-diff comments: not applying them here. Both are about code that already exists on main.

  1. Environment in composer context identity (threadComposerContext): it lives in apps/mobile/src/lib/composerContext.ts on main, and this stack doesn't change it. Changing how composer context IDs are produced would affect every client that reads those records, so it belongs in its own change.
  2. Reset loading state on request change (ProjectFavicon.tsx): this PR only changes the fallback glyph there. Keeping the loaded image while a request with the same cacheKey reloads is intended: the same key means the same icon with a rotated signed token, and that path exists so the icon doesn't flash. A different icon gets a new cacheKey, which remounts ProjectFaviconImage through key={cacheKey}.
