No-project drafts currently hide Auto balance, although scratch-capable machines already appear in the manual machine picker. Empty drafts can also lose an explicit provider selection when switching between a project and No project because the destination defaults win.

Allow the existing Auto balance control for scratch drafts, open the chosen machine’s scratch project when needed, and move the draft’s logical mapping with it. Cancel stale scratch opens when routing eligibility or the draft changes. Carry explicit provider/model selections through the project picker when that provider is available on the destination machine; ordinary new-thread defaults keep their current precedence.

Acceptance criteria

  • Scratch drafts with multiple eligible machines offer the existing Auto balance control.
  • Automatic routing resolves the destination scratch project before retargeting, including machines without an existing scratch project.
  • A stale or superseded scratch open cannot override the current routing target or a manual choice.
  • Project/No project switching preserves explicit provider/model/options on compatible destinations, including new and reused empty drafts.
  • Attachment restrictions, started-thread locks, manual routing and ordinary new-thread defaults remain covered by the existing paths.

Validation

  • 324 focused unit tests passed across ChatView logic, composer draft state, new-thread handling and thread actions.
  • Four regression cases failed with the earlier behavior and pass with the fix: picker selection for new/reused drafts, cancelled target eligibility and A→B→A requests.
  • Web typecheck passed; targeted lint has no errors (four existing unused-import warnings in ChatView.logic.test.ts).
  • Web production build passed.
  • Independent review passed at b27be9c4384a3c1c4c6f40fe75e10cfcc41de803 (no significant findings).
  • Native T3 browser verification passed at this exact head using two isolated server homes: a fresh secondary scratch project was opened on demand, automatic routing selected it, and manual routing → Auto balance returned to it.
  • Explicit GPT-6-Luna selection survived No project → project → No project. Verified the destination environment, automatic/manual routing state and explicit model state through the running client store.
  • Checked at desktop and 400 CSS px. No model requests were submitted; the installed runtime was untouched.

Before / after

The old behavior shows a machine name with no scratch Auto balance; the fixed behavior offers Auto balance and retains GPT-6-Luna.

Screenshots show the actual baseline and fixed client in isolated test state; evidence images are hosted externally, with no PR-only assets committed to the repository.

Implementation: Kimi K3 and Claude Opus 5.5 through T3 Code; integration and verification: GPT-6.1-Sol through the Codex harness.

📝 Walkthrough

ChatView now supports guarded automatic retargeting for scratch-project drafts. Project selection can carry a validated provider/model selection into new or reusable empty drafts.

Changes: Draft auto-routing

Layer / File(s)Summary
Retarget planning and request guards
apps/web/src/components/ChatView.logic.ts, apps/web/src/components/ChatView.logic.test.ts
Planning helpers define valid retarget actions. Applicability checks reject stale, promoted, sending, manual, or already-resolved drafts when required. Keyed request gates cancel superseded requests and validate the current generation.
ChatView retarget integration
apps/web/src/components/ChatView.tsx, apps/web/src/components/chat/useDraftEnvironmentRouting.ts, apps/web/src/composerDraftStore.test.ts
Automatic balancing includes scratch-project drafts. Scratch projects open before retargeting. Retargeting applies only when the request and draft remain valid. Re-arming Auto cancels the active request, and manual switching uses shared validation. Tests verify mapping migration and model-option preservation.

Picker model selection

Layer / File(s)Summary
Selection handoff and validation
apps/web/src/components/chat/DraftHeroHeadline.tsx, apps/web/src/hooks/useHandleNewThread.ts
Project selection passes an explicit provider/model selection when one exists. The thread handler validates the provider instance against destination environment settings and project overrides.
Apply selection to new and reused drafts
apps/web/src/hooks/useHandleNewThread.ts, apps/web/src/hooks/useHandleNewThread.test.ts
A valid picker selection is applied explicitly to new or reusable empty drafts, with options replaced. Otherwise, existing default/carry resolution remains. Tests cover available, missing, and disabled providers.

Merge Risk: 🔵 Low · up to 7f2f0

If a project is picked before the destination machine's provider list has loaded, the user's chosen model may silently revert to the project default. This is a narrow, self-recoverable edge case, so the change is mergeable with a small follow-up.

Security architecture risk: 🟡 Moderate · up to 21edc

Most routing safeguards remain intact, but an overlapping automatic and manual machine switch can discard the manual choice. A later message could consequently run on a different connected machine than the user selected.

Retained concerns

  • Medium · security · inferred: Automatic and manual scratch opens do not share routing-intent arbitration. Starting a manual switch records a separate pending request but leaves the draft eligible for the automatic completion. With a draft on A, an automatic open for B and a later manual open for C can overlap. If B resolves first, it retargets the draft; C then fails the original-environment/project check and is discarded. The pending manual scope is also abandoned after the move. A subsequent user-initiated send can therefore use B rather than the explicitly selected C. This newly reachable ordering weakens destination-selection integrity across connected environments, although destination permissions still apply and no actual disclosure was observed.
Security review details

Security Blast Radius

  • inferred — The identified concern is bounded to a browser draft and its configured machine destinations. Scratch candidates come from known environments; automatic candidates additionally require a connected machine, positive routing weight, and a matching enabled, installed, authenticated, available provider. The wrong-destination scenario requires overlapping opens for distinct destinations, such as automatic B and manual C from A. The evidence does not establish arbitrary-host reachability or tenant-wide exposure.

Security Findings and Attack Paths

  • inferred — Response ordering can determine the winning machine despite a later manual choice. Once the automatic move resolves routing and abandons the old manual-request scope, a subsequent send can transmit prompt content and start a turn using the resulting environment. This is a potential destination-confidentiality and execution-placement consequence; it still requires user submission and destination permission, and no runtime exploitation or data disclosure was demonstrated.

Trust Boundaries and Controls

  • observed — The send path checks orchestration-operate permission for its environment and blocks while a manual change is pending or automatic routing remains unresolved. Picker handoff separately validates provider identity against the destination catalog and settings. These are client-side controls; their presence does not establish the server’s authorization guarantees.

Resilience and Maintainability Implications

  • observed — The keyed-gate tests cover target cancellation, A-to-B-to-A repetition, failed-key deduplication, and unmount cancellation in isolation. They do not exercise the competing manual request channel, so those tests do not resolve the cross-path arbitration concern.

Hardening Proposals

  • proposed — Use a shared routing-intent generation for automatic and manual transitions, invalidated when a new choice starts rather than when its project resolves. Require both completion paths to hold that generation before committing the destination and mapping.

Distinguish provider loading from confirmed absence.

DraftHeroHeadline.selectProject can open a destination draft while the destination provider catalog is still loading. In that state, providersByEnvironmentAtom omits the environment, but useNewThreadHandler converts the missing entry to [] and discards the carried explicit selection. Add a regression test for the missing-map-entry case, and make the handler fall back only after the catalog confirms that the provider is unavailable.

🤖 Claude Opus 5.5 responding on behalf of Bil0000

Not changing this. The fallback is intended. This PR is continued in #26975.

When the destination catalog has no entry yet, pickerModelSelection in apps/web/src/hooks/useHandleNewThread.ts is null. The draft then uses the normal project default or carry rules, the same as before this PR. Keeping a selection we cannot check yet could pin the draft to a provider instance that the destination does not have or has turned off. If the destination is offline or still loading, the worst result is the normal default model, which the user can change before sending.

@Bil0000 Understood. My finding assumed that the carried selection must survive catalog loading. That is not the intended behavior. Falling back to normal project-default or carry rules avoids applying a provider selection that the destination cannot yet validate.

I withdraw this finding. No change is needed for this comment.

the one-problem rule applies to #20993 at 7f2f0c835d. the diff both enables automatic machine routing for no-project scratch drafts in useDraftEnvironmentRouting and fixes explicit model/provider loss during project-picker navigation in useHandleNewThread; either repair is useful without the other, and the body gives separate acceptance criteria for both.

split scratch auto-balancing and project-picker selection preservation into separate focused prs, retaining the relevant regression cases and client evidence for each; establish any required product-direction approval for extending automatic routing.
