Pending SSH key approval during a fetch currently becomes a generic fetch timeout. This change reports an actionable approval/unlock/retry message after a stalled OpenSSH signing request, while keeping the existing 30-second command deadline for other delays.

The watch uses OpenSSH signing diagnostics and scoped cancellation. It preserves explicitly configured SSH commands and opts out for Windows, GIT_CONFIG, submodule metadata, and configuration-query failures; those paths retain their existing timeout. Output remains bounded, with signing callbacks continuing after truncation and non-debug diagnostics retaining the existing retries, scoped-fetch fallback, and fixed error messages. The approval window is ten seconds after the signing request; later approval requires retrying.

Verification on 5c1a62e624:

  • Two fresh full-diff review rounds completed with no remaining code findings; the first round's diagnostic-cap regression was fixed. Nine focused cases pass in the existing GitVcsDriverCore test file. The original seven cases were trimmed to six; two cases were then added for confirmed custom-SSH regressions and one for preserving late Git diagnostics after debug-output truncation. The main-code regression probe fails the pending-approval and oversized-output cases; the original patch fails the two custom-SSH cases.
  • Three targeted VCS suites: 263 pass and one unchanged baseline failure (preserves renames, unusual paths, modes, and binary statistics, previousPath undefined). Server typecheck, changed-file lint/format and diff checks pass. No repo-wide checks ran locally.
  • Real Linux Git/OpenSSH server and confirmation-constrained ssh-agent: main reports a generic timeout at 30.15s; this head reports pending approval at 10.28s. Approval after 5s succeeds at 5.37s, and a 15s delay after authentication succeeds at 15.39s. Hidden core.sshCommand and recursive-submodule custom SSH commands remain in use. Caller cancellation at 5.06s also releases the real fetch. Git/SSH children are released after each run.

Before/after real OpenSSH output and cleanup proof. This is a server error change; screenshots would not exercise the changed service.

This proves the shared server fetch service with real OpenSSH and a disposable SSH_ASKPASS confirmation helper. It does not prove a desktop GUI or 1Password prompt. Native macOS, Windows, iOS, Android and Electron desktop, FIDO helpers, ProxyJump, certificates and large real transfers remain unverified. Authentication-sensitive behavior still requires human approval.

Approvability

Verdict: Needs Human Approval

Macroscope's review found this PR not approvable β€” The production change modifies existing SSH authentication and fetch-process behavior by injecting DEBUG3 logging, monitoring signing output, changing stderr handling, and interrupting stalled fetches. Despite focused tests and limited file scope, authentication-sensitive runtime changes require human review.

πŸ“ Walkthrough

fetchRemote detects pending SSH key approval for eligible fetches, retains diagnostic callbacks after output truncation, and interrupts approval-stalled fetches after 10 seconds. Tests cover timeout, cancellation, retries, diagnostics, and monitoring exclusions.

Changes: SSH fetch approval handling

Layer / File(s)Summary
Capture SSH approval diagnostics
apps/server/src/vcs/GitVcsDriverCore.ts
Execution options retain line callbacks after output truncation. SSH signing markers and the authorization-timeout detail support approval monitoring.
Monitor fetches and enforce timeout
apps/server/src/vcs/GitVcsDriverCore.ts, apps/server/src/vcs/GitVcsDriverCore.test.ts
Eligible non-Windows fetches use SSH DEBUG3 logging, track signing output, and enforce a 10-second approval window. Tests cover timeout, cancellation, delayed completion, large stderr output, retry and fallback diagnostics, and cases where monitoring is disabled.

Merge Risk: πŸ”΅ Low Β· up to fce6a

Fetches that stall on a pending SSH key approval now fail after 10 seconds with an actionable approval message instead of a generic 30-second timeout. Users who approve after 10 seconds must retry. This is a disclosed product tradeoff that still needs owner sign-off. The per-line SSH debug observer also creates one tracing span per line, which adds tracing overhead on verbose fetches; switching it to the untraced form is a small fix. The change is mergeable with owner awareness of the approval-window behavior.

Security architecture risk: πŸ”΅ Low Β· up to fce6a

The change is limited to fetch timeout handling and reporting. It preserves configured SSH commands and does not relax authentication checks. Verification of native process cleanup remains incomplete.

Retained concerns No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred β€” Within the inspected flow, diagnostic input can affect the selected fetch's deadline and error classification, but cannot approve a key or grant additional authority. Execution remains under the existing server process environment, repository selection and SSH credential authority.

Trust Boundaries and Controls

  • observed β€” SSH debug lines are excluded from the retained fetch-failure diagnostics. Approval timeout uses fixed text, and ordinary fetch failures continue through fixed-message classification rather than returning matched raw stderr. The existing noninteractive prompt controls remain in the fetch environment.

Resilience and Maintainability Implications

  • observed β€” The approval timer races scoped Git execution, and timeout and caller-cancellation tests assert release of the injected child-process resource. This supports application-level ownership and cleanup; actual native Git/SSH descendant termination was not directly verified.

Full details: Description check

Explanation

The description covers the problem, implementation, scope, issue reference, verification results, limitations, and agent attribution. It omits the template's explicit section headings, but the required information is present and the description is sufficiently complete.

Full details: Linked Issues check

Explanation

[#11930] requires an authorization-specific result for a stalled SSH-agent signing request and normal timeout behavior for other delays. fetchRemote watches eligible default OpenSSH signing diagnostics, starts a 10-second approval window, releases the fetch, and returns an actionable approval/unlock/retry message. The existing command deadline remains outside the signing window. The focused tests cover timeout, delayed completion, cancellation, diagnostics, retry and fallback behavior, output truncation, configured SSH commands, Windows, GIT_CONFIG, and submodules.

Full details: Out of Scope Changes check

Explanation

The production changes implement [#11930] by adding scoped SSH approval detection, bounded diagnostics, cancellation, and preservation of existing fetch handling. The test changes exercise this behavior and its exclusions. No unrelated production feature or unrelated test change appears in the reviewed diff.

Keep the SSH line watcher alive after stderr truncation.

The watched fetch enables appendTruncationMarker but not keepLineCallbacksAfterTruncation. After truncation, collectOutput returns without invoking callbacks unless that option is enabled. A later signing-completion line therefore cannot clear the approval deadline, and the fetch can fail with a false SSH authorization timeout.

CI run 39012435752 failed in cache cleanup, after the checks themselves passed. In Build and Typecheck, the build, preload bundle and typecheck steps all succeeded. The job then failed in Post Setup Vite+. Its cache upload returned a non-200 status, and the step crashed with ENOENT on cache.tzst. Every other job passed, so Check failed only because it requires all jobs.

Locally on be3aea7e0b, vp run typecheck across all 32 packages and vp run build:desktop both exit 0, and apps/server/src/vcs/GitVcsDriverCore.test.ts passes 167/167. The branch also merges cleanly with current main at 96ff44e124 and passes the same file there. Could a maintainer rerun the failed job?

Taking over this one for maintainer batch terminal-preview-13. I will keep the pending SSH approval error focused, rebuild it against current main, validate it with a real local SSH agent, and push the reviewed changes to this branch.

Keep the 30-second fetch timeout for pending SSH approval.

approvalTimedOut fails after approvalDeadline passes, and Effect.raceFirst interrupts fetched. This can stop a fetch at 10 seconds even when the user would approve the SSH key before the existing 30-second command timeout.

Remove the approval timeout race. When the existing "Git command timed out." error occurs while approvalDeadline is finite, replace its detail with SSH_KEY_APPROVAL_TIMEOUT_DETAIL. Keep the generic timeout detail when no SSH approval request was observed.

The ten-second pending-signature window is intentional in this implementation; it does not replace the existing thirty-second deadline for other fetch delays. Both the PR description and the real-agent proof disclose that approval after that window requires retrying. At 5c1a62e624, a confirmation-constrained real Linux ssh-agent gave the targeted error at 10.28s; approval after 5s succeeded, and a 15s post-authentication delay succeeded.

Your suggested change would preserve late approval at the cost of waiting for the generic command deadline before reporting the actionable approval error. That is a valid product tradeoff, rather than an undisclosed timeout accident. I am leaving this thread open for the required human decision on the authentication-sensitive behavior; this takeover does not claim that direction has been approved.

@juliusmarminge Thanks for clarifying. I should have framed this as a product decision, not an accidental timeout regression.

The 10-second pending-signature window is intentional. The existing 30-second command timeout still applies to other fetch delays. My suggested change would delay the actionable approval error to preserve late approval.

I will not press that change. This thread should remain open for the human decision on the authentication-sensitive behavior. Your explanation does not imply approval of that behavior.

Requiring a retry after the approval window is a disclosed product tradeoff, not by itself an accidental timeout regression. πŸš€ Performance & Scalability | 🟑 Minor | ⚑ Quick win

Use Effect.fnUntraced for the per-line SSH observer.

onStderrLine runs once for every stderr line. With LogLevel=DEBUG3, one fetch can emit tens of thousands of lines. The test at GitVcsDriverCore.test.ts Line 5361 emits 30,000 lines. Effect.fn("GitVcsDriver.fetchRemote.observeSshApproval") creates a child span for each of those lines, so one fetch can send thousands of spans to the tracing backend. That adds overhead on the stderr read path. The same file already uses Effect.fnUntraced with a reason comment for per-chunk and per-line work: collectOutput, processChunk, emitCompleteLines, and addCurrentSpanEvent. The enclosing fetchRemote span and the runGitCommand span already cover this operation.

As per path instructions: "use Effect.fnUntraced deliberately for per-event or tight-loop work and explain the reason".
