fix(server): use the checkout's GitHub login for requests#19013

GitHub requests selected gh credentials from the server directory, so a project's directory-specific login could see a PR in the terminal while T3 reported it missing. Fixes #14123.

Run credential lookup from the checkout and carry that directory through REST, GraphQL, repository operations, discovery, stack actions, and private PR media. Cache credentials per checkout while preserving Settings and environment-token precedence. Shared reads group by credential and pin that credential before dispatch; a credential change between grouping and execution cannot lend a replacement token to another project's batch.

Maintainer takeover of #19013, credited to @mihaicrisan04. The original commits are preserved, main was merged, and redundant tests were consolidated. The takeover also covers previously unpinned resolver paths, private PR media, a credential-transition regression, and distinguishing an unavailable checkout from a missing CLI. The bounded credential cache now accommodates checkout-specific entries without churning across ordinary multi-project environments.

Two independent review rounds completed; both reviewers returned no substantive findings on this revision. Review fixes covered cache churn, media credentials, and missing-checkout errors.

Verification on headless Linux:

  • The three consolidated behavior tests fail against main and pass with this change. A fourth regression fails before the grouping/dispatch fix and passes afterward.
  • Before the last review fixes, 694 scoped tests passed across 25 existing files. After those fixes, all affected GitHub and server asset suites passed: 427 tests across 15 existing files. These cover real credential-cache/request-policy/REST composition with fake process/HTTP boundaries, GraphQL batch separation, cross-project statistics, credential transitions, and signed asset access.
  • The original five-file scope had 384 cases; consolidation reduced it to 383. One credential-transition case and one missing-checkout case bring that scope to 385. A temporary 50-checkout diagnostic showed 100 CLI lookups before the cache fix and 50 afterward across two passes; it was removed after verification.
  • GitHub, source-control core, and server typechecks plus scoped lint/format pass. These backend account-routing behaviors are demonstrated at service level; screenshots do not prove credential isolation.

Current-head CI passed: Build and Typecheck, lint, Test, Test Web, all eight server shards, and the native fingerprint check. One duplicate fingerprint run was cancelled while the other passed; skipped preview/native jobs are recorded as skipped. There are no unresolved review threads. The existing CodeRabbit summary still describes the original author head, so its success status is not claimed as a fresh bot audit; the takeover has two independent full-diff review rounds.

Real two-account directory/shim verification remains necessary: this machine only has the supplied active GitHub login, and test fixtures are not live accounts. macOS, Windows, Electron desktop, iOS, and Android were not exercised. The existing authored/reviewing-list viewer remains host-wide, tracked in #16068; this PR changes request credentials and batching. Commands use their actual checkout directory: a managed worktree outside the project folder needs its own directory-specific login configuration. External CLI account switches retain the existing cache TTL until expiry/invalidation. A credential mismatch during grouped statistics can temporarily omit counts until the next refreshed read. Authentication-sensitive behavior still requires human review.

Implemented through T3 Code with Codex gpt-6.1-sol; tests by Codex gpt-6-astra; independent review by Claude claude-opus-5-5 and Codex gpt-6-sol.

Merge Risk: 🟡 Moderate · up to 334c9

Projects using different GitHub accounts on the same host can miss matching pull requests in authored or reviewing lists. Keep each account’s viewer with its listing group before merging.

Security architecture risk: 🔵 Low · up to 334c9

The change improves separation between project accounts. A remaining credential-refresh race can route grouped reads through a different account than the one used to form the group. No write-authorization bypass was established, and existing stack safeguards remain in place.

Retained concerns

  • Low · security · inferred: Cross-project list and line-count batching records credential fingerprints, then dispatches the combined read using only the first checkout. If that checkout's credential expires, is evicted, or is invalidated and its directory-specific login has changed before dispatch, the request can use the replacement credential for other projects still associated with the earlier fingerprint. The new account-separation guarantee is therefore incomplete during credential transitions. This is an inferred read-routing concern, not an established write-authorization bypass.
Security review details

Security Blast Radius

  • inferred — The affected authority is the GitHub credential selected for projects managed by the server. It reaches repository reads, API mutations, and stack fetch/push operations within that token's permissions. The retained concern is narrower: grouped list and statistics reads on one host. Cross-tenant reachability or additional deployment exposure was not established.

Security Findings and Attack Paths

  • inferred — The remaining account-binding failure requires a checkout-specific login change and credential refresh after grouping but before dispatch. A group formed under credential A can then be read under the first checkout's replacement credential B. Stable-credential tests demonstrate separation, while the verified-credential test demonstrates pinning in a different path; neither establishes protection for this service-level transition. No remote attacker path or unauthorized disclosure was verified.

Trust Boundaries and Controls

  • observed — Action inputs arrive through an RPC handler that invokes withRoutingCredential. When expectedAccountId is supplied, the server resolves the project, verifies account equality, and pins the verified credential around the operation. Without that field, the operation proceeds without this additional account pin. Fresh project-derived viewer permissions still gate writes. Authentication and network exposure of the RPC deployment remain outside the established evidence.

Resilience and Maintainability Implications

  • observed — Identity verification captures the token before acquiring its fingerprint-keyed lock, pins the user lookup, and stores the result under that same fingerprint. Lock ownership is released through acquireUseRelease. This prevents concurrent identity verification from associating another token's account with the captured fingerprint.

Hardening Proposals

  • proposed — Bind grouped reads to the credential captured when forming the group, or revalidate and regroup before dispatch when the fingerprint changes. Exercise checkout-specific invalidation or expiry between grouping and dispatch to verify that one project's replacement credential cannot become another project's read authority.

Explanation

The PR meets the coding requirements in #14123. GitHubCredentials keys and runs gh by checkout cwd. GitHubPullRequestApi passes cwd to credential lookup and API requests. Batched reads pin the checkout credential, and PullRequestService groups list and stats reads by credential fingerprint or account. The added tests cover checkout-specific tokens, separate batches, and account-based grouping.

Full details: Out of Scope Changes check

Explanation

The changes stay within #14123. Credential propagation, batch grouping, stack call updates, tests, and the source-control guide update support checkout-specific GitHub authentication. No unrelated behavior is demonstrated. The separate per-host viewer behavior in #16068 remains unchanged and out of scope.

Invalidate the checkout credential after a failed identity check.

If the user request receives a 401, its REST call at Line 1152 has no cwd. GitHubApi.send then invalidates the server-directory cache entry, although this lookup selected the token from input.cwd. The refused checkout token remains cached for up to five minutes. Pass input.cwd to that REST call so a retry can obtain the checkout’s current token.

🎯 Functional Correctness | 🟠 Major | 🏗️ Heavy lift

Keep the viewer with each account’s listing group.

If two projects use different GitHub accounts on one host, accountOf separates their requests but discards each identity’s viewer. Both groups still receive viewers[host] at Lines 1384 and 1471. An authored or reviewing search then uses one account’s login for the other account’s repositories, so matching pull requests can be absent. Keep the viewer with the resolved account and pass that viewer to each group’s listing and row mapping.

Group both batches by credential fingerprint.

accountOf currently uses only accountId. GitHub already derives credentialFingerprint from the checkout credential, but getRoutingIdentity discards it. Two checkouts with the same account and different tokens can therefore share a batch. The first checkout's token is used for every repository, and a failed statistics request becomes [].

Use the credential fingerprint as the grouping discriminator. Keep the account ID as a fallback for providers that do not expose a fingerprint. Do not use the checkout path as the primary key: that would preserve correctness but would split same-account batches that PullRequestService.test.ts requires to remain combined.

✅ Addressed in commit 0e902b1

Fingerprint grouping is fixed in 0e902b1. getRoutingIdentity now returns an optional credentialFingerprint (GitHub fills it from captureVerifiedCredential), and accountOf groups by it, falling back to accountId. The routing endpoints pick out accountId and viewer, so the fingerprint never reaches clients.

Leaving the per-group viewer out of this PR. The list has always used one viewer per host for authored and reviewing searches, before this change too, and that is tracked separately in #16068. Fixing it here would put a second problem in this PR.

@mihaicrisan04 Thanks for clarifying the scope. The supplied code confirms that accountOf uses credentialFingerprint ?? accountId and that the routing endpoints return only the intended identity fields.

The fingerprint concern is addressed. The per-group viewer concern remains valid, but it is already tracked in #16068. I agree that it does not need to expand this PR’s scope.

3344-3350: 🎯 Functional Correctness | 🔵 Trivial | ⚡ Quick win

Assert the credential fingerprint returned by getRoutingIdentity.

These assertions check only accountId and viewer. The service batching test uses a stub identity, so it does not check that GitHub’s fingerprint reaches the service. A wrong fingerprint can make same-account checkouts with distinct credentials share a batch, which runs from the first checkout’s cwd.

  • merge main: port per-project credentials onto the GitHubRequestPolicy rewrite334c961

Taking over this one as maintainer for batch pull-request-12. I will keep this PR and its author commits, merge main, trim the tests, and rebuild checkout-scoped credential routing with independent implementation and adversarial review. Real multi-account verification and human review will be recorded explicitly before handoff.

  • fix(github): address checkout credential review findingsd47779b

Maintainer takeover is pushed at d47779b, preserving the contributor commits and merging main. Two fresh full-diff review rounds are complete; both reviewers found no substantive issues in the final round. The description now contains the before/after test evidence and remaining live-account and platform limits.

The earlier grouped-read credential-transition concern is addressed by withBatchCredential: it verifies the dispatching checkout against the grouping fingerprint and pins the captured credential through the read. On mismatch, list falls back to separate repository reads outside the pin, and stats omit counts for that attempt. A deterministic transition regression fails before the fix and passes afterward. Resolver batches, private media, cache capacity, and missing-checkout classification were also checked.

The existing host-wide authored/reviewing viewer issue remains tracked in #16068, as scoped by the original author; it is not claimed fixed here. Actual two-account directory/shim verification and authentication-sensitive human review remain required. Current-head CI is being followed; nothing will be merged by this batch.

Tested d47779b locally on macOS with two real GitHub accounts, both projects in one environment.

Setup: mise sets GH_CONFIG_DIR per folder: ~/dev/personal → mihaicrisan04, ~/dev/work → mihaicrisann. The server inherited the personal config.

One catch: it only switches accounts when the gh on the server's PATH is the mise shim (~/.local/share/mise/shims/gh). With the usual mise activate PATH the real binary comes first and ignores the folder, so every project still gets the inherited account. Probably worth a line in docs/user/source-control.md.
