Closes #9780

Cloning a repository from Add Project kept the command palette open until git clone returned. On a large repository that is minutes of a modal spinner, and the server killed the clone after a hard 120 s timeout anyway.

How it works now

  • The server creates the project immediately (pointing at the empty destination) and runs git clone --progress in a tracked background fiber (ProjectCloneTracker). Stage, percent and transfer rate stream over a new subscribeProjectClones subscription. No timeout; progress is what keeps the user informed.
  • The palette closes as soon as the clone is under way and opens the project's draft. The composer is editable so the user can write their first prompt; a banner above it shows live progress with Cancel, and the send button is disabled ("Cloning repository") until the clone lands.
  • Everywhere else a toast carries the same progress and updates in place. On success it offers Open project; on failure it keeps git's own explanation (remote: Repository not found…) and offers Retry and Remove project. The banner has the same actions.
  • The server also refuses thread.create / bootstrap thread.turn.start for a project whose clone has not landed, so mobile and older web clients cannot start a turn on an empty tree.
  • Removing the project mid-clone (banner, toast, or sidebar) interrupts git and clears the partial checkout. Cancel keeps the project so Retry can start from an empty folder.
  • After a successful clone the server refreshes the project's repository identity and re-emits the project shell, so the sidebar groups it with its siblings without a reload.
  • Older servers do not advertise projectCloneTracking; the palette falls back to the previous blocking clone against them.

Mobile still uses the blocking sourceControl.cloneRepository path; wiring it to the tracker is a follow-up.

Before / after

BeforeAfter
Palette stays open with a "Cloning" spinner until git finishesDraft opens immediately with live progress; prompt can be typed
before: palette blocked while cloningafter: draft with cloning banner

Failed clone, on the project's draft (send disabled, banner offers Remove project / Retry) and elsewhere (toast):

Same fixture (78 MB local repo over file://) and the same seeded database on main and this branch.

Verification

  • apps/server/src/project/ProjectCloneTracker.test.ts: project created before git runs, progress stream, done retention, failure keeps git's message and retries, cancel interrupts + discards, cancel after git finished keeps the checkout, discard on delete, no project created when preparation fails, --progress line parser.
  • SourceControlRepositoryService.test.ts: progress callbacks from stderr and the error tail on failure.
  • server.test.ts: websocket-level start β†’ thread.create refused while cloning β†’ stream reaches done β†’ project.meta.update dispatched.
  • Typecheck for contracts, client-runtime, server, web, mobile. Manual pass in the web app for the running / done / failed / remove flows shown above.

The tracker docs do describe that behavior, but the claimed loud failure does not appear guaranteed: once the tracker entry is gone, sends proceed, while downstream Git handling returns non-repository/skip results rather than rejecting. The concern remains valid.

Concurrent retry calls can both pass the failed/cancelled phase check and start git clone fibers for the same destination. Because discardClone is awaited before the phase changes to running, the second call can delete the first retry's working tree and leave the project failed. Atomically reserve the entry (or serialize retries per project) before discarding and launching.

The Retry button is immediately clickable again and each click starts an unscheduled retryProjectClone command. Two rapid clicks can both observe the same failed/cancelled tracker entry before either changes its phase; ProjectCloneTracker.retry then launches two clone fibers for the same destination. The clones race over the checkout and either one's failure can overwrite the shared snapshot to failed, so a double-click can leave an otherwise retryable project unusable until another retry.

packages/client-runtime/src/state/sourceControl.ts:52

retryProjectClone is left with the default parallel command concurrency. Two rapid Retry clicks (or the retry action in the draft and its toast) can both reach the server while the snapshot is failed; ProjectCloneTracker.retry then lets both calls discard the same destination, mark it running, and launch separate git clone fibers into that directory. The concurrent clones interfere and leave the tracked project in a failed/cancelled state rather than completing reliably. Serialize or single-flight retry per project/environment.

Approvability

Verdict: Not approved

Macroscope's review found this PR not approvable β€” This PR introduces a substantial background-cloning workflow spanning server lifecycle management, source-control execution, new RPC contracts, authorization, and user-facing web behavior. It also enables the capability by default and modifies an auth-directory file, so the runtime and access-control changes warrant human review.

Full details: Linked Issues check

Explanation

Issue #9780 requires clones to run beyond two minutes or to return the actual Git error. SourceControlRepositoryService still defines CLONE_TIMEOUT_MS = 120_000 and applies it when timeoutMs is omitted. ProjectCloneTracker passes timeoutMs: null, so the new background web path has no deadline and preserves Git stderr. Older-client and mobile blocking paths still use the fixed timeout. The added tests cover error propagation and the background path, but they do not remove the fixed timeout from all clone paths.

Resolution

Remove the 120-second default from cloneRepository, or pass timeoutMs: null from every clone caller, including older-client and mobile callers. Keep automated coverage for a clone that exceeds two minutes and for propagation of the actual Git error.

Full details: Out of Scope Changes check

Explanation

Issue #9780 concerns the fixed clone timeout and Git error reporting. The pull request also adds a broad background-clone product flow, including ProjectCloneTracker, clone lifecycle RPCs and WebSocket streaming, capability negotiation, cancellation, retry and removal handling, orchestration guards, and web banners and toasts. These changes are not required to fix the linked issue. Clone progress parsing, stderr preservation, URL redaction, and related tests directly support the issue.

Resolution

Move the background clone lifecycle, RPC and WebSocket contracts, capability handling, and related web UI to a separately scoped issue or pull request. Keep this change focused on timeout removal, Git error propagation, and directly related tests and documentation.

Wait for project.meta.update before asserting dispatch order.

ProjectCloneTracker.runClone publishes the done snapshot in Effect.onExit before it runs onCloned. subscribeProjectClones forwards that stream directly, so Fiber.join(snapshots) can return before onCloned dispatches project.meta.update. The test has no other synchronization for that dispatch.

The proposed Effect.retry is not valid: Effect.sync turns the thrown assertion into a defect, which Effect.retry does not retry. The test also has no Schedule import. Signal the dispatch with a Deferred and await it:

Good catch, that was a real regression from the redaction change. Fixed in 72d113fea9: the tracker stores cloneUrl separately and passes it to git; only the snapshot and result carry the redacted URL. Test added.

Redact credential-bearing URLs from clone failure details.

cloneUrl remains raw, and onStderrLine stores non-progress stderr unchanged. The clone error uses that text as SourceControlRepositoryError.detail, which reaches clone failure feedback. If Git includes the remote URL in stderr, userinfo can leak. Redact URLs in stderrTail before creating detail, and add a failure-path test.

Make post-claim startup interruption-safe.

ProjectCloneTracker.start inserts a "running" entry with fiber: null, then runs clearRetention, createProject, publish, and launch. Effect.tapError from effect/Effect does not run when interruption exits createProject. Before launch, no clone fiber exists, so cancel returns false and retry rejects the still-running entry. The runClone Effect.onExit handler cannot clean it because runClone was never started.

Make the entire post-claim sequence, including clearRetention, uninterruptible through launch, and apply failure cleanup to the whole sequence. This prevents stale entries from interruption and removes the claim for every typed failure, not only createProject.

@juliusmarminge, verified. ProjectCloneTracker.start now runs the complete post-claim sequence uninterruptibly. Failure cleanup removes the claim for the complete sequence. The added test confirms that a createProject failure frees the destination for a new start.
